AI startups finance a sequence of technical and commercial risks, not one single “AI round.” Founders typically use personal, angel, accelerator or pre-seed money to build a prototype, raise seed capital to prove customers and usage, and pursue Series A when growth is repeatable enough for institutional venture capital. At every stage, model training, inference, storage, networking and data-centre capacity can consume cash faster than conventional software.
Cloud credits can lower eligible infrastructure bills, but they are discounts rather than investment: they cannot normally pay salaries, legal bills or other operating expenses, and they expire or have usage restrictions. The company still needs equity, revenue or another source of cash, plus a plan for the bill after credits end.
The funding cycle in one view
The cycle is a set of milestones. Each financing event is intended to buy enough time and capability to reach the evidence required for the next source of capital.
- Founder, angel, accelerator or pre-seed money: the team forms, validates a problem and builds an initial prototype.
- Seed financing: capital moves the product beyond a demo. The company tests a repeatable use case, obtains early customers or usage, and learns whether model and infrastructure costs can support a business.
- Series A: Microsoft describes this as “the first major round of venture capital investment.” Investors generally examine growth metrics, customer-acquisition efficiency and enterprise readiness rather than only a technical demonstration.
- Later rounds or operating revenue: a company that proves repeatable growth may raise additional equity, use strategic capital or increasingly fund operations from revenue. Companies that fail to show progress may need to cut spending, sell the business or shut down.
The sequence is not automatic. Some startups raise a large round before seed, while others bootstrap or reach revenue without a Series A. The amount and timing depend on the product, market, founders, investor demand and cost of the workload.

What happens before and during a seed round
Pre-seed: buying technical and customer discovery
Pre-seed money usually pays for a small team, a first product, data acquisition, basic software services and customer interviews. For an AI company, the prototype may involve an application programming interface to an existing model rather than training a model from scratch. That choice can preserve cash while the founders test whether customers will pay for a workflow, not merely admire a model demonstration.
Founders often combine their own money with angel investment, an accelerator cheque or a small institutional pre-seed round. The trade is immediate ownership: investors receive shares or a future right to shares, and the company may accept information rights, a board observer or other terms. A convertible instrument can postpone setting a priced valuation, but it still creates a future ownership claim and should be modelled before accepting more capital.
Seed: proving a product can become a business
Seed capital should fund a defined set of tests: customers who activate and remain active, a product that works outside a founder-led demo, and an infrastructure design with measurable unit costs. Investors may expect evidence such as retention, paid conversions, usage growth, gross margin or a credible path to enterprise procurement. There is no universal seed metric or round size; the relevant question is whether the next milestone is achievable before cash runs out.
AI-specific spending makes that planning harder. A training run can create a large one-time bill, while inference creates a recurring cost that rises with every customer request. Storage for datasets and checkpoints, network transfer, observability and secure data handling can be material even when the model itself is supplied by another company. A seed budget that counts only engineers’ salaries can therefore overstate runway.
Why Series A is a different test
Series A investors are underwriting a growth engine, not just technical possibility. They commonly ask whether the startup can acquire customers efficiently, retain them, support security and compliance reviews, and deliver the service reliably at a cost that leaves room for gross margin.

- Traction: revenue, active usage or another clearly defined measure is growing for reasons the company can repeat.
- Acquisition efficiency: the cost and sales cycle for obtaining a customer are understood well enough to forecast.
- Enterprise readiness: reliability, access controls, privacy, data residency, auditability and support processes are credible for the target buyers.
- Infrastructure economics: the team knows the cost of training, serving, storage and data movement per customer or per unit of work.
A larger model or a spectacular benchmark does not substitute for these proofs. Conversely, a narrow application can be attractive if it demonstrates durable demand and improving economics without owning frontier-scale model training.
How equity financing changes ownership and control
Equity extends runway by exchanging part of the company for cash. The basic ownership calculation for a priced round is investment divided by post-money valuation. For example, an investment of $2 million at an $8 million post-money valuation implies 25% ownership for the new investor before considering option-pool changes or other terms; the example is a calculation, not a market benchmark.

A term sheet can include liquidation preferences, anti-dilution provisions, pro-rata rights, protective vetoes, information rights and board seats. An option-pool increase negotiated before the financing can dilute existing holders more than the headline percentage suggests. Founders should model the cap table after the round, after any promised option pool and after conversion of outstanding notes or other convertibles.
More capital is not automatically better. Raising too much at an aggressive valuation can create pressure for a very large next-round milestone; raising too little can force a distressed financing before the product is ready. The right amount is the cash required to reach a specific, financeable proof point with a margin for infrastructure volatility.

- Training and fine-tuning: accelerator time, high-speed interconnects, checkpoint storage and repeated experiments.
- Inference: accelerator or CPU capacity for every request, including idle capacity kept for latency and availability targets.
- Data: object storage, databases, vector indexes, backups and movement between regions or providers.
- Operations: logging, monitoring, security controls, networking, support and redundancy.
- Physical capacity: energy, equipment depreciation and data-centre network capacity embedded in providers’ prices.
Alphabet’s 2025 Form 10-K states that “the costs associated with operating our technical infrastructure – depreciation, energy, equipment, and network capacity – are expected to significantly increase as developing and serving AI offerings require more compute power than our historical consumer and enterprise offerings.” That is a company disclosure about Alphabet’s own infrastructure outlook, not a universal percentage of an AI startup’s budget.

A startup should therefore separate one-time experimentation from per-request costs and model demand at several utilization levels. A low average cost at full utilization can be misleading if the company must reserve capacity for peaks or keep a second region available.
Cloud credits: what they provide and what they do not
Credits reduce eligible charges on a provider account. They are not cash in a bank account, do not fund payroll and generally cannot be transferred freely to unrelated expenses. Eligibility, covered services, expiry, region and tax treatment vary, so founders must read the current program terms rather than rely on a headline maximum.

Credits can be valuable when they are matched to a known workload. They can also hide the eventual cost of an architecture. Before accepting a credit allocation, record the standard price of each service, the expiry date, any minimum commitment and the cost of moving data or workloads elsewhere.

Credits therefore complement, rather than replace, venture capital or revenue. A startup still needs cash for staff, data licensing, insurance, legal work, sales and the infrastructure bill that falls outside the credit rules.

What the market numbers actually show
Recent figures demonstrate both the scale of AI financing and its concentration. They come from different datasets and definitions, so they should not be added together or treated as a typical startup budget.

How to plan runway when compute is uncertain
A credible runway model treats infrastructure as a variable, not a fixed line item. Use a worksheet with separate assumptions for people, fixed software, training experiments, serving volume, storage, data transfer, support and taxes or other overheads.
- Inventory every workload: list model training, fine-tuning, batch jobs, evaluation, development environments and production inference. Record region, accelerator type, average utilization and retention period for data.
- Measure a useful unit: calculate cost per training run, per million input and output tokens, per image or audio minute, or per completed workflow. Include storage and networking where they are required for that unit.
- Separate credited and uncredited usage: apply each program’s eligible balance to the relevant services, then show the monthly bill at standard prices after the balance is exhausted.
- Run at least three demand cases: low adoption, the operating plan and a high-growth case. Add a failed-experiment allowance so one additional training run does not consume the entire reserve.
- Set controls: budgets, alerts, quotas, approval for large jobs, automatic shutdown of idle resources and a named owner for every production account.
- Attach spending to milestones: decide what customer, retention, reliability or margin evidence must exist before the next major training run or hiring wave.
When comparing providers, evaluate performance and reliability alongside price. Check accelerator availability, queue time, supported model formats, data location, portability, service-level commitments, egress charges and the full rate after promotional credits. A lower introductory bill can be more expensive if moving datasets or retraining elsewhere is impractical.
Common failure modes and practical fixes
Assuming the headline credit is guaranteed
Program maximums apply only to qualifying applicants and services. Obtain written confirmation of the award, its activation date, expiry and exclusions. Keep enough cash to operate if the application is rejected or the balance arrives later than planned.

Credits improve cash efficiency but do not demonstrate customer willingness to pay. Track paid usage, retention and gross margin using the provider’s undiscounted price as well as the temporary bill.

Optimizing for one provider without an exit plan
Provider-specific APIs, data formats and networking can create switching costs. Use portable model and data formats where practical, document dependencies, and decide which components justify a proprietary integration.
Scaling inference before demand is proven
Reserved capacity and high availability can create a fixed bill before customers arrive. Begin with measured capacity, enforce quotas and add redundancy in line with contractual or safety requirements.
Raising on a benchmark instead of a business milestone
A better score may not improve retention or margins. Explain which customer problem the next round funds, what evidence will prove progress and how much compute that evidence requires.
Questions investors will ask about infrastructure
- What is the fully loaded cost of serving one customer, and how does it change at ten times current volume?
- Which workloads are experimental, and which are essential to contracted service?
- What happens to gross margin when credits expire?
- Can the company move a model, dataset or serving layer to another provider if capacity or pricing changes?
- Are customer data, model weights and logs stored in the required jurisdictions and protected with appropriate access controls?
- What technical milestone will the proposed financing buy, and what commercial evidence should exist before the next round?
The strongest funding plan connects each dollar of equity and each credited compute hour to a measurable reduction in technical or commercial risk. Founders preserve more control when they raise only what a milestone requires, and they avoid surprises when they price production using the post-credit bill.
