AI red-team testing finds security flaws by putting an authorized team in the role of an attacker and probing the complete AI-enabled system—not just the model’s normal answers. Testers map the model, prompts, data, retrieval, APIs, tools, memory, permissions and infrastructure; launch realistic attack chains; verify whether a weakness can cause harm; and then drive fixes and repeatable regression tests before criminals discover the same path.

What AI red teaming tests

AI red teaming is an authorized adversarial exercise. Its purpose is to discover weaknesses while the organization can still change the model, application or operating controls. MITRE notes that AI systems have novel vulnerabilities that unsuspecting users may encounter or malicious actors may exploit, and recommends recurring red-team activity during development, deployment and use.

OWASP describes AI security tests as simulations of adversarial behavior intended to uncover vulnerabilities, weaknesses and risks. That makes red teaming different from ordinary quality assurance: a functional test asks whether the system works as designed, while a red team deliberately tries to make it violate its intended boundaries.

The target is the whole system. A language model can be well behaved in isolation yet become dangerous when an application gives it confidential retrieval data, broad tool permissions, persistent memory or authority to trigger business actions. A credible campaign therefore examines:

Conventional penetration testing remains necessary for networks, databases, web applications, APIs, build systems and cloud configuration. AI red teaming adds model- and workflow-specific attacks; it does not replace the rest of application security.

The eight-stage process from suspicion to verified vulnerability

1. Set objectives and authorization

Start with a written test charter. Define the use case, in-scope assets, model and application versions, test window, permitted accounts, prohibited actions, safety boundaries, success criteria and reporting audience. Production-impacting actions—such as sending messages, changing records or spending funds—need explicit approval and technical controls. The authorization should name an emergency contact and a stop condition so a tester can halt an unsafe chain immediately.

2. Map the AI attack surface

Build an inventory and data-flow diagram before sending probes. Record where prompts are assembled, which sources feed retrieval, how files are parsed, where conversation history and long-term memory are stored, and which identity is used for each tool call. Include model and embedding versions, fine-tuning pipelines, deployment endpoints, secrets, logging and output consumers. This map exposes trust boundaries—for example, a document that is treated as data by a person but as instructions by an agent.

3. Threat-model realistic adversaries

Identify likely actors, their access, knowledge, goals and constraints. A public user, a malicious employee, a compromised retrieval source and a supply-chain attacker will use different paths. NIST’s adversarial-machine-learning taxonomy organizes attacks by lifecycle stage, attacker goals, capabilities and knowledge; using that structure prevents a campaign from becoming a collection of random prompts.

Prioritize failure modes whose consequences matter to the business: disclosure of regulated data, unauthorized transactions, unsafe advice, account takeover, model theft, service disruption or propagation of poisoned content. Document assumptions such as whether the attacker can upload files, create accounts, observe outputs or call an internal API.

4. Design attack scenarios and chains

Combine direct probes with edge cases and multi-step attacks. A single prompt may be harmless, while a sequence that plants an instruction in a document, waits for retrieval and then invokes a privileged tool can cross several trust boundaries. Scenarios should include both known threat classes and system-specific abuse cases.

5. Execute automated and manual tests

Automated harnesses can generate large input sets, replay payloads across model versions and record outcomes consistently. Human testers add creativity: they notice business context, adapt after an unexpected response and combine weak signals across turns or components. Use both approaches rather than treating a benchmark score as proof of security.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

6. Verify impact, not just odd behavior

Reproduce a suspected weakness under controlled conditions. Establish what the attacker had to know or possess, how many attempts worked, what data or action was exposed, whether another control blocked the final step and whether the result persists across sessions or model runs. Distinguish a genuinely exploitable path from a strange but harmless answer. Preserve prompts or payload classes, timestamps, responses, logs and affected identifiers as evidence while minimizing sensitive data in the report.

7. Prioritize and remediate

Rank findings using realistic likelihood, required privileges, reliability, blast radius, affected assets and business impact. A low-probability prompt leak and a reliable path to approve a payment should not receive the same urgency. Typical controls include:

  • Separating user content, retrieved content and system instructions instead of concatenating them ambiguously.
  • Granting agents least-privilege, narrowly scoped tools with schema validation and explicit approvals for consequential actions.
  • Sanitizing retrieved data and uploads, validating model outputs before they reach interpreters, and escaping content in downstream systems.
  • Applying rate limits, isolation, authentication, secret handling and monitoring around model and tool APIs.
  • Changing vulnerable prompts, models, training data or retrieval policies when a control cannot reliably contain the behavior.

8. Retest and institutionalize the fix

Run the original exploit again after remediation, then test nearby variations. Record whether the attack is blocked, whether a new bypass appears and whether legitimate use still works. Convert each material finding into a regression case, CI or release gate where practical, a threat-model update and a monitoring rule. This turns a one-time exercise into an assurance loop.

Threat classes a serious campaign covers

Predictive AI: evasion, poisoning and model exfiltration

For classifiers and other predictive systems, evasion tests use crafted inputs that cause a misclassification while appearing normal to a user. Image, audio, text or feature-level changes may defeat a detector. Poisoning tests examine whether an attacker can alter training data, labels, fine-tuning sets or the data pipeline so future predictions shift. Model-exfiltration exercises probe whether repeated queries reveal parameters, decision behavior or enough functionality to reproduce the model.

Generative AI: injection, disclosure and unsafe output handling

Prompt-injection tests attempt to redirect the model from its intended instructions toward an attacker’s objective. Test both direct user messages and indirect injections hidden in retrieved pages, documents, web content or tool responses. Sensitive-data tests look for secrets, personal information, system prompts, memorized training material or cross-tenant content in outputs. Insecure-output tests follow generated text into SQL, HTML, code, shell commands, tickets or messages to see whether a downstream component interprets it as trusted input.

Agentic AI: authority and persistence failures

Agents require tests beyond conversational refusal. Try goal hijacking, unauthorized tool invocation, delegation-chain abuse and multi-agent propagation. Poison persistent memory and check whether the malicious instruction affects later users or tasks. Test agent escape from its sandbox, confusion between tool results and instructions, replay of stale approvals and actions taken without a required human confirmation. The key question is not only “what did the model say?” but “what did the system actually do, under which identity?”

Lifecycle, privacy and supply-chain attacks

Extend testing to data collection, training, evaluation, deployment and retirement. Include membership and inference attacks that seek to determine whether an item was in training data, model-inversion attempts that reconstruct sensitive features, compromise of model or dependency supply chains, and attempts to reverse-engineer non-public models or datasets. Check whether old prompts, embeddings, checkpoints and logs remain accessible after a model or tenant is retired.

Manual testing versus automated testing

Dimension Manual red team Automated red-team tooling
Creativity Strong at adapting to context, chaining components and inventing business-specific abuse cases. Limited by its generators and objectives, although it can explore many systematic variants.
Breadth Smaller number of deeply reasoned scenarios. Large volumes of prompts, mutations and replayable cases across models and configurations.
Repeatability Requires careful notes and scripted reproduction. High when payloads, seeds, versions and scoring rules are recorded.
Cost Higher specialist time per scenario. Lower marginal cost after harnesses are built, with engineering and maintenance overhead.
Business context Best for judging realistic harm, workflow impact and compensating controls. Needs human review to avoid mistaking odd text for a security issue or missing a consequential action.

The most defensible campaigns use automation for coverage and replay, with skilled testers validating exploitability and business impact.

When to red-team an AI system

Campaign timing Best use Trade-off
Pre-release Find design and configuration flaws before customers or production data are exposed; test with developer support. Fast feedback, but the final production environment may still differ.
Continuous or change-triggered Run regression suites and threat-model reviews after material changes to models, prompts, data, tools, settings or infrastructure. Broader coverage over time requires maintained test cases and monitoring.
Incident-triggered Investigate a disclosure, unsafe action, newly disclosed technique or suspicious telemetry, then test adjacent paths. Rapid learning after an event, but it cannot substitute for preventive testing.

The UK Code of Practice for the Cyber Security of AI recommends security assessment before release and testing before deployment, with independent testers who have skills relevant to the system. It also calls for threat-model reviews when settings or configurations change, lifecycle audit trails for models, datasets and prompts, and renewed security testing after major updates. In practice, schedule a baseline campaign before launch, automated regression checks for every material release, and a deeper independent assessment when architecture, privileges, data sources or threat conditions change.

Who should perform the work

Provider Strengths Risks and checks
In-house security team Deep knowledge of business workflows, data sensitivity and existing controls; quick access to engineers. May lack specialist AI attack experience or independence. Add external review for high-impact systems.
Independent specialist Specialist adversarial-ML and agent expertise, fresh perspective and stronger independence. Needs time to learn proprietary workflows and must meet data-handling requirements.
Tooling vendor Scalable generation, dashboards, replay and integration with release pipelines. Coverage can follow generic benchmarks; verify how data is retained, how findings are validated and whether humans review results.

Regardless of provider, the organization remains responsible for scope, severity decisions, remediation and acceptance of residual risk. Human experts must validate consequential findings.

What a credible report contains

Each finding should be actionable without another discovery exercise. Include:

  • Exact model, application and dependency versions, test date and authorized scope.
  • Threat category, trust boundary and affected asset.
  • Attack steps or a clearly described payload class, including required privileges and preconditions.
  • Expected versus observed behavior, reproducibility, attempt count and supporting evidence.
  • Severity rationale tied to realistic impact and blast radius.
  • Recommended fix, accountable owner, target date and retest result.
  • Coverage showing which threat categories, interfaces and lifecycle stages were exercised and which were out of scope.

Track campaign-specific measures such as attack success rate, severity distribution, reproducibility, relevant-threat coverage, time to triage, time to remediate and regression-test pass rate. There is no universal AI-red-team success-rate statistic; a score from one benchmark is not a security guarantee for a different model, prompt set, data source or tool configuration.

How red teaming fits the wider security program

Red teaming is one control in a broader assurance loop. Pair it with secure software development, conventional penetration tests, identity and access management, supply-chain due diligence, vulnerability disclosure, incident response, logging, monitoring and recovery plans. Keep audit trails for model, dataset, prompt and configuration changes so a later finding can be traced to the version that introduced it. Monitoring should alert on unusual tool calls, repeated extraction attempts, cross-tenant access patterns and policy bypasses; recovery plans should allow credentials, tools, models or data sources to be disabled quickly.

The practical outcome is a closed loop: define what must be protected, attack the real system, prove the consequence, fix the control, retest the exploit and watch for recurrence. That is how testing finds flaws before attackers do—and ensures the next model or configuration change does not quietly reopen them.
