A starting quarterback’s absence does not automatically force a college football team to scrap its offense. Coaches weigh the replacement’s health, preparation, mobility, and strengths, then adjust the calls that no longer fit. The decisive change may be the quarterback’s condition—not simply the fact that a backup has entered.

What changes when the starter is out?

There is no single replacement plan. A healthy, prepared backup may be able to run much of the existing offense. If he is limited, unfamiliar with the calls, or offers a different skill set, coaches may change which plays they call, how they protect him, or which quarterback they use in particular situations.

The distinction is between a substitution and a limitation. Texas head coach Steve Sarkisian described that distinction after the Longhorns’ September 10, 2022 game against Alabama. He said the plan did not change just because Hudson Card replaced the starter. It changed when Card could not move normally:

“The game plan didn’t change. What changed the game plan was when Hudson could not move.”

Sarkisian added: “So, it wouldn’t have changed if he was healthy and feeling good.” Texas then adjusted on the fly to protect Card against Alabama’s defensive front. The official Texas postgame transcript records the game as Alabama 20, Texas 19. That result is context for the example, not evidence of the average effect of losing a starting quarterback.

How coaches decide what to keep and what to change

Confirm the quarterback’s status

There is a difference between a player being ruled out, being questionable, and being evaluated during a game. For College Football Playoff participants in the 2025-26 season, the CFP’s availability-reporting policy calls for a report three days before each game, daily updates, and a final report 90 minutes before kickoff. Those deadlines apply to that CFP season; they should not be assumed to govern every team or competition.

Assess readiness, health, and mobility

Coaches need to know whether the backup has practiced the offense and can execute the calls safely. In the Texas-Alabama example, the transcript says Card had not received first-team reps during the week. He still completed passes and scrambled, but his ability to move became a key consideration once he was playing hurt. Preparation and physical capacity are separate questions: a quarterback may know the offense yet be unable to execute some of its normal actions.

Protect the quarterback if his condition calls for it

When a quarterback cannot move normally, a staff may adjust protection or avoid calls that expose him to pressure or contact. That is one possible response illustrated by Sarkisian’s account of Texas changing its plan to protect Card; it is not a universal rule for every injured quarterback. The specific adjustment depends on the player, the defense, and the situation.

Use the replacement’s strengths where they fit

A backup with more running ability than the starter can create a different challenge for the defense. Nebraska coach Matt Rhule described an opposing second quarterback’s running element as a source of difficulty in an official Nebraska press conference transcript. That does not mean every mobile backup will lead to a run-heavy offense; it means the staff may have a different matchup to consider.

Coaches can also tailor quarterback use to a specific situation. Iowa coach Kirk Ferentz discussed whether a different quarterback should play in short-yardage situations and said the staff assessed quarterback play and play calling. His October 22, 2024 news conference transcript illustrates that quarterback choice can be a situational decision, not just a full-game starter-or-backup switch.

What to look for during a game

When the backup enters, the most useful clues are what the player can do and how the calls respond—not an assumption that the offense will immediately become conservative or run-heavy.

  • Movement: Is the quarterback moving normally, or does the offense appear to limit actions that require him to escape or run?
  • Preparation: Does he look comfortable executing the offense, or are the calls and responsibilities being narrowed?
  • Distinct strengths: Does his running or passing profile give the offense a different option than the starter’s?
  • Situation: Is the staff using a particular quarterback for a defined need, such as short-yardage, rather than replacing the starter across the board?

These are useful questions for interpreting a staff’s choices, not a formula that predicts what every team will do. The official accounts from Texas, Iowa, and Nebraska describe individual coaching decisions; they are not controlled comparisons or estimates of how often a game plan changes.

What the evidence can—and cannot—show

The examples establish that coaches may retain much of a plan after a substitution, adjust it when the replacement is physically limited, account for a backup’s different running ability, or consider quarterback usage by situation. They do not establish how often these changes occur, whether they improve results, or the average statistical cost of losing a starting college quarterback. No numerical estimate of that general effect is warranted from these cases.
