Most AI transport failures happen at a boundary: between protocol versions, between an identity token and its intended service, between an agent and a tool, or between an AI prediction and a physical transportation system. Trace the request hop by hop, identify the first boundary that violates its contract, and fix that boundary before tuning the model.

This guide covers two related but distinct systems: agent communication (such as MCP and A2A) and AI-enabled transportation or operational technology (OT). The controls overlap in areas such as identity, data quality, observability and lifecycle testing, but a traffic-signal controller or rail system also needs deterministic behavior, safe states and human override.

Start with a boundary-tracing diagnosis

When a workflow times out or produces an unsafe result, begin with one request and draw every hop: client, agent, discovery service, identity provider, protocol gateway, tool or peer agent, data source, model, queue and physical controller. Give each hop a correlation ID and record monotonic start and end times. The first hop that rejects a version, loses authorization, exceeds its budget, returns malformed data or changes the request is usually the fault domain.

  1. Capture the contract. Write down the protocol name and version, message schema, required fields, authentication method, authorization scopes, timeout and retry policy for every connection.
  2. Reproduce with a small fixture. Use a known request and synthetic or approved data. Remove unrelated tools and agents until the failure is isolated.
  3. Classify the boundary. Decide whether it is protocol, discovery, identity, authorization, transport, execution, data, timing, observability or safety.
  4. Test the negative case. Try an expired token, wrong audience, unsupported version, missing field, delayed sensor, duplicate request or lost network link. A system that fails closed and visibly is easier to trust than one that silently downgrades.
  5. Verify the fix at every hop. A local success does not prove that a proxy, queue, remote region or physical controller uses the same contract.

Do not assume that encryption proves a request is permitted, that a successful model response means the tool ran correctly, or that a laboratory demonstration represents behavior during sensor faults and network loss.

Know which “AI transport” you are fixing

MCP: agent-to-tool and resource connections

The Model Context Protocol (MCP) provides a common application-level messaging pattern and transport format for connecting an AI application to tools and resources. The National Security Agency’s Artificial Intelligence Security Center described MCP on May 20, 2026, as an application-level protocol used by many AI-enabled systems, including systems that query personally identifiable information. An MCP failure usually concerns tool discovery, capability negotiation, authorization, argument validation or execution.

A2A: agent-to-agent collaboration

The Agent2Agent (A2A) Protocol project describes A2A as an open standard for communication and collaboration between AI agents. A2A is not a replacement for MCP: A2A carries work between peer agents, while MCP connects an agent to tools and data. A workflow can therefore have an A2A hop from an orchestrator to a specialist agent and an MCP hop from that specialist to a database or API. Each hop needs its own version, identity and policy checks.

AI-enabled transportation and OT

In intelligent transportation and other OT, AI may estimate traffic, detect incidents, optimize routes or support maintenance while deterministic control logic operates signals, gates, vehicles or equipment. A prediction can be useful without being allowed to actuate a safety-critical device directly. NIST Special Publication 800-82 Revision 3 treats transportation as an OT example and addresses security together with performance, reliability and safety.

Protocol, version and schema mismatches

Symptoms

  • Handshake failures or rejected messages.
  • Required fields are missing, renamed or interpreted with different units.
  • Agents work alone but fail when composed.
  • A client silently falls back to an older protocol.

Fix

  1. Log the protocol and version at every hop, including proxies and adapters.
  2. Publish a machine-readable message schema with required fields, types, units, enumerations and error responses.
  3. Validate inbound and outbound messages against that schema before execution.
  4. Reject unsupported versions explicitly and return an actionable error; do not silently downgrade.
  5. Maintain a compatibility matrix for client, server, gateway and agent versions. Run contract tests in CI and again after deployment.

OWASP’s AI Security and Verification Standard (AISVS) calls for a minimum acceptable protocol version and forbids retry or fallback below that minimum. USDOT’s Architecture Reference for Cooperative and Intelligent Transportation (ARC-IT) similarly treats standards as a way to keep physical systems, interconnects, interfaces and communication layers consistent and compatible.

Discovery, authentication and authorization failures

Symptoms

An agent cannot discover a service, a token is accepted by the wrong audience, permissions work in development but fail in production, or an encrypted connection still returns unauthorized responses.

Fix identity first, then permissions

  • Use an allow-list of agents, tools, endpoints and environments. Treat discovery metadata as untrusted until verified.
  • On every request, validate token issuer, audience, expiration, not-before time, signature and scopes. Do not validate only at session setup.
  • Keep authentication (who is calling) separate from authorization (what that caller may do).
  • Use separate credentials for development, staging and production; rotate them and revoke compromised credentials.
  • Log denied requests with principal, audience, scope, endpoint and reason, while redacting token contents.
  • Automate tests for expired, replayed, wrong-audience, malformed and over-scoped tokens.

OWASP AISVS states that MCP servers must validate access tokens for each request and must not rely on transport security alone. This matters because, as the NSA notes, MCP can mediate access to sensitive information such as personally identifiable information.

Excessive permissions and unsafe tool execution

Symptoms

A tool can read unrelated files, call arbitrary APIs, execute shell commands or mutate production systems when the request came from an untrusted prompt, retrieved document or third-party agent.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Contain the blast radius

  1. Run local servers in a sandbox with only the filesystem paths, network destinations and operating-system capabilities they need.
  2. Define an explicit tool allow-list. Deny new tools by default, including tools introduced through dynamic discovery.
  3. Give each agent a narrowly scoped identity and short-lived credentials. Separate read, write and administrative operations.
  4. Validate and sanitize every argument against an allow-listed type, range, path and destination. Never concatenate untrusted text into shell commands, scripts, SQL or API URLs.
  5. Use dry-run or approval modes for actions that change records, send messages, move vehicles or alter control settings.
  6. Record the principal, tool name, normalized arguments, policy decision, execution result and any approval. Redact secrets and personal data.

OWASP identifies command injection when an agent constructs commands, scripts, API calls or code from untrusted prompts, retrieved context or third-party data without validation or sanitization. Human approval is a control for high-impact actions, not a substitute for sandboxing.

Insecure remote transport and request confusion

Symptoms

  • Remote MCP traffic uses plaintext or unauthenticated HTTP.
  • A DNS-rebinding or proxy scenario causes a request to reach an unintended host.
  • A proxy trusts a mirrored Host or identity header without checking the original connection.
  • A client quietly falls back to a legacy handshake.

Fix the channel and the request target

  • Use authenticated, encrypted streamable HTTP for remote services. Keep stdio transport for controlled local execution where the operating-system boundary is trusted.
  • Validate Origin and Host independently and reject unexpected values. Do not infer origin solely from a proxy-added header.
  • Bind tokens to the intended audience and, where the deployment requires it, use sender-constrained tokens so a stolen token cannot be replayed from another client.
  • Enforce the minimum protocol version at the edge and at the MCP server.
  • Test redirects, alternate hostnames, IPv4/IPv6 differences and proxy failover as security cases, not only availability cases.

These controls correspond to the remote-transport protections in OWASP AISVS C10. TLS protects confidentiality and integrity in transit; it does not decide whether a principal may invoke a tool.

Latency, retries and cascading timeouts

Why one slow hop breaks the workflow

A multi-agent request has a single user-visible deadline but several internal waits: discovery, token validation, queueing, model inference, tool execution and response serialization. If each hop uses its own full timeout, the total can exceed the caller’s deadline. Unbounded retries can then duplicate side effects and create queue growth.

Build an explicit timing policy

  1. Set a total deadline at ingress and propagate the remaining time, not the original timeout, to downstream calls.
  2. Assign per-hop budgets for connection, queue, execution and response transfer. Use monotonic clocks so a wall-clock adjustment cannot extend a deadline.
  3. Give every request a correlation ID and log start, end, attempt number and remaining budget at each hop.
  4. Retry only operations that are demonstrably idempotent or protected by an idempotency key. Use bounded exponential backoff with jitter.
  5. Cap concurrency and queue length. Apply circuit breakers when a dependency repeatedly fails.
  6. Cache safe, immutable or versioned reads. For long jobs, return an asynchronous status handle or a partial result when the protocol supports it.

No universal latency, availability or failure threshold has been established for this broad class of systems. Set service-level targets for the workload, geography, network conditions and safety case. A target suitable for batch route planning may be unsafe for a collision-warning function.

Data quality, ownership, privacy and drift

Symptoms

Predictions degrade after a source change; missing or stale fields are treated as valid; units differ between jurisdictions; ownership is unclear; or personal or operationally sensitive data crosses an unintended boundary.

Make data contracts enforceable

  • Name an owner for every source, feature and derived dataset. Define retention, deletion and permitted-use rules.
  • Validate freshness, completeness, units, ranges, provenance and time zone at ingestion. Mark unknown values explicitly instead of filling them with plausible defaults.
  • Version schemas, feature definitions and label definitions. Reject incompatible changes or route them through a migration.
  • Monitor distribution and concept drift, missingness, latency and disagreement between independent sensors.
  • Minimize and classify sensitive data. Keep personally identifiable information and operationally sensitive details out of prompts and traces unless necessary and authorized.
  • Test missing, delayed, conflicting, duplicated and adversarial inputs before release and during operation.

USDOT’s AI transportation guidance identifies data quality, quantity, management, privacy, security and ownership as critical considerations. In transport operations, a stale speed feed and a maliciously altered speed feed may look similar to a model; provenance and validation are needed to distinguish them.

Weak observability and unreproducible failures

Capture the whole decision path

A final model response is not an audit trail. Structured traces should connect the original request to every boundary and include:

  • Request and parent workflow IDs.
  • Principal, tenant, environment and authorization decision.
  • Protocol and schema versions, including a schema hash.
  • Agent, model, tool, adapter and data-source versions.
  • Monotonic timestamps, queue durations, retries, deadlines and circuit-breaker state.
  • Payload classification, validation errors, policy decisions and outcome.

Redact secrets and personal data before logs leave the trust boundary. Preserve a replayable fixture using synthetic or specifically approved data, because replaying production prompts can itself become a privacy or security incident.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

NIST describes AI security and resilience as concerns spanning confidentiality, integrity and availability of AI systems, data, software and hardware. Observability supports all three: it exposes unauthorized access, detects altered or incomplete data, and shows where availability was lost.

Safety and lifecycle gaps in transportation and OT

Why a successful demo is not acceptance evidence

Field systems encounter sensor faults, blocked communications, rare traffic patterns, power interruptions, maintenance changes and adversarial inputs. An AI component may be statistically accurate while still violating a safety constraint in an unusual state. Operators also need to know what the system is doing and how to take control.

Use a safety case and a degraded mode

  1. Identify hazards, foreseeable misuse, affected people and assets, and the safe state for each failure.
  2. Keep deterministic interlocks and control limits around safety-critical functions. Do not let a probabilistic output bypass a hard safety constraint.
  3. Define human override, manual operation and communications-loss behavior before deployment.
  4. Test representative scenarios, including sensor disagreement, stale data, network partition, clock error, overload, rare events and recovery after restart.
  5. Monitor production behavior and alert on drift, missing telemetry, policy violations and repeated near misses.
  6. Re-evaluate after a model, dataset, protocol, firmware, network or infrastructure change. Record who approved the change and which tests passed.

USDOT frames standards and TEVV (test, evaluation, verification and validation) as pillars for trustworthy AI transportation deployment, including data assurance, design assurance and lifecycle evaluation. NIST AI RMF 1.0 is a voluntary framework for managing AI risks across design, development, use and evaluation. NIST also cautions that trustworthiness characteristics cannot be treated independently: improving one can create trade-offs in another, and priorities vary by setting.

Choosing an architecture by boundary

Architecture should follow the boundary you must control, not the popularity of a protocol. The table highlights the decisions that change operational risk.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Architecture Primary boundary Interoperability concerns Security controls Operational and assurance needs
MCP-only One agent to tools and resources Tool discovery, schema stability, version negotiation and vendor or framework diversity Per-request token validation, least-privilege tools, sandboxing, encrypted authenticated transport and strict argument validation Per-tool latency budgets, idempotent retries, execution traces, approval for high-impact actions and replayable contract tests
A2A plus MCP Agent to peer agent, with each agent using tools or data Agent capability discovery, task and result schemas, peer version compatibility and delegation semantics Distinct identities and scopes for each agent, audience checks at every hop, allow-listed delegation and constrained downstream tools End-to-end deadlines, duplicate-task handling, queue limits, partial or asynchronous results, cross-agent tracing and change control
Transportation or OT integration AI service to physical, roadside, vehicle or industrial control Standards for interfaces and communications, geographic rules, legacy equipment and deterministic control requirements Network segmentation, strong identity, least privilege, secure remote maintenance, input validation and protection of operational data Hazard analysis, safe states, deterministic interlocks, human override, degraded operation, TEVV, monitoring and formal change approval

This comparison is practical architecture guidance, not a universal performance ranking. The right design depends on the consequence of failure, available connectivity, data ownership and the authority granted to the AI component.

A compact pre-deployment and incident checklist

  • Have you listed every hop and recorded its protocol and minimum supported version?
  • Are schemas versioned, validated and covered by contract tests?
  • Does every request validate issuer, audience, expiry and scope?
  • Are endpoints, agents and tools allow-listed, with least-privilege credentials?
  • Are command, path, URL and structured arguments validated before execution?
  • Is remote traffic encrypted and mutually authenticated where required, with independent origin and host checks?
  • Does the request carry a total deadline, per-hop budget, bounded retry policy and idempotency protection?
  • Can operators trace a result to the exact model, tool, data version, policy decision and input fixture?
  • Have you tested expired and replayed tokens, unsupported versions, malformed fields, duplicate requests, dependency outages and network partitions?
  • For transportation or OT, are hazards, safe states, deterministic limits, human override and degraded operation documented and exercised?

What to do when the failure is still unclear

  1. Freeze nonessential changes and preserve the trace, configuration, versions and timestamps.
  2. Replay the smallest failing fixture in an isolated environment with external side effects disabled.
  3. Compare the first failing hop with a known-good request, including headers, audience, schema hash, units and remaining deadline.
  4. Replace one dependency at a time with a stub that returns a deterministic response. This separates transport errors from model or data behavior.
  5. Apply the narrowest fix, then run negative tests and load tests. Confirm that the fix did not broaden permissions or remove a safety interlock.
  6. Document the contract and add a regression test so the same boundary cannot fail silently after the next upgrade.
