Business communication is the planned exchange of information within and between organizations. It includes written, spoken, visual and digital messages used to operate the business, make decisions, meet obligations and maintain relationships. A useful classification uses four overlapping questions: Who is the audience? How formal is the message? How is meaning conveyed? Which channel carries it?
That means one message can have several labels at once. A documented policy emailed to employees is internal, formal, written and digital. A video call with a supplier is external, usually formal, spoken, visual and synchronous. Choosing well depends on the audience, purpose, urgency, complexity, sensitivity, accessibility and record you need.
What business communication includes
The IEEE Technology Navigator defines business communication as the exchange of information within and between organizations for operational, strategic and relational objectives. It covers reports, presentations, meetings, contracts, technical documentation, correspondence and many other professional messages.

The four primary axes below overlap rather than forming mutually exclusive categories.

| Classification axis | Main types | Question it answers | Typical examples |
|---|---|---|---|
| Audience | Internal; external | Who needs or receives the information? | Employee briefing; customer proposal |
| Structure | Formal; informal | Does the message follow official procedures and records requirements? | Board minutes; peer chat |
| Meaning system | Verbal; non-verbal | Are words the main carrier of meaning, or do cues such as tone and posture carry meaning? | Report; facial expression |
| Mode or channel | Written; spoken; visual; digital; hybrid | How is the message delivered and experienced? | Specification; meeting; dashboard; video call |
Use these labels together when planning a message. “External, formal, written and asynchronous” tells a colleague far more about the communication than simply calling it an email.
Internal and external business communication
Internal communication
Internal communication stays within the organization. Its purposes include coordinating tasks, sharing policies, making decisions, developing employees and maintaining a common understanding of priorities. Audiences may include a whole workforce, a department, a project team, managers or an individual employee.
Common forms include team discussions, project briefings, meetings, internal email, memos, office orders, circulars, staff newsletters, agendas, minutes, manuals, dashboards and internal chat. An internal message can be formal or informal and can use any combination of written, spoken, visual and digital modes.
Recommended Free Tools
- Operational: a shift handover, procedure update or project status report.
- Strategic: a leadership announcement about objectives, budgets or organizational change.
- Employee-supporting: onboarding material, coaching, a benefits explanation or a safety notice.
External communication
External communication crosses the organization’s boundary. It connects the business with customers, suppliers, partners, investors, regulators, journalists and the public. Examples include customer correspondence, proposals, contracts, investor reports, regulatory filings, press releases, websites, sales presentations, support messages and public social-media posts.
External messages often require more review because an error can affect reputation, legal duties or a commercial relationship. Check the intended audience, confidentiality, approval authority, accessibility and retention requirement before publishing or sending. A supplier negotiation may be conversational, but the agreed terms should normally be captured in an approved document.
| Aspect | Internal | External |
|---|---|---|
| Primary audience | Employees, managers and teams | Customers, suppliers, investors, regulators, media and the public |
| Main goals | Coordinate work, decide, inform and support staff | Serve customers, transact, comply, persuade and protect reputation |
| Typical reach | One person to the whole workforce | One stakeholder to a broad public audience |
| Review level | Set by risk and internal policy | Often higher because legal, contractual and reputational consequences are wider |
| Examples | Internal memo, team chat, handbook, project dashboard | Contract, proposal, filing, press release, support response |
Formal and informal communication
Formal communication
Formal communication follows recognized reporting lines, approval steps, policies or records requirements. It creates an authoritative version of what the organization decided or instructed. Official letters, policy notices, board minutes, compliance reports, contracts and approved announcements are formal examples.

Choose a formal channel when accountability, consistency, auditability or a durable record matters. Use a clear subject, date, owner, version and effective date where appropriate. Limit distribution to the people who need the information, especially when the message contains personal, financial or security-sensitive data.
Informal communication
Informal communication occurs through spontaneous conversation, quick messages, peer discussion and relationship-building. It is valuable for rapid clarification, brainstorming and social connection. A colleague asking a question in a team chat or a manager giving quick coaching after a meeting are typical examples.
Informal does not mean careless. If a decision affects scope, cost, safety, compliance or another team, transfer the outcome to the organization’s appropriate formal record. A short follow-up such as “Decision: release moves to 14 May; owner: Priya; next check: 7 May” can prevent a casual exchange from becoming an undocumented commitment.
Verbal and non-verbal communication
Verbal communication
Verbal communication uses words, whether spoken or written. Spoken verbal forms include meetings, briefings, presentations, interviews, negotiations, sales calls and conference discussions. Written verbal forms include email, reports, proposals, instructions and technical documentation.
Spoken words are particularly useful when participants need immediate questions answered, options explored or trust built. They also create risks: people may remember different versions of the discussion, and a fast conversation can hide an unresolved assumption. Record important decisions, owners and deadlines in writing.
Non-verbal communication
Non-verbal communication conveys meaning through facial expression, posture, gesture, eye contact, vocal tone, timing, silence, visual design and layout. In a room or video meeting, a pause, hesitant tone or visible confusion can signal that an explanation needs work. A chart’s scale, color and spacing can also emphasize or minimize information without changing its words.

Text-only channels remove many of these cues. Replace the missing context with explicit wording, headings, bullets, examples and a request for confirmation. Do not rely on sarcasm, implied urgency or an emoji to communicate a high-impact instruction.
Written, spoken and visual communication
Written communication
Written communication is searchable, shareable and comparatively easy to review. It supports complex, technical or regulated information and provides evidence of what was sent. Reports, proposals, business letters, emails, memos, notices, agendas, minutes, manuals, policies, specifications and knowledge-base articles are common forms; the Institute of Company Secretaries of India manual lists many of these formats.
- Use a precise subject or title and put the decision or requested action near the beginning.
- Separate facts, assumptions, decisions, owners and dates.
- Define specialist terms and link to the controlled source of a policy or specification.
- State when a response is required and what happens if nobody responds.
Spoken communication
Spoken communication is efficient for rapid feedback, ambiguity resolution, persuasion, coaching and relationship work. Meetings, presentations, negotiations, interviews, briefings, phone calls and webinars all support two-way interaction.
Before a meeting, state the purpose and the decision or input required. During it, name assumptions and invite questions from people who are remote or less likely to interrupt. End with a concise written record containing decisions, dissenting issues that remain open, owners and dates.
Visual communication
Visual communication helps people compare values, see trends, understand systems and spot priorities. Charts, dashboards, diagrams, infographics, process maps, slide decks and visual status reports are useful when a paragraph would force readers to construct the picture themselves.
Every visual needs a clear takeaway, descriptive labels, units, a sensible scale and explanatory text. Use sufficient contrast, do not encode essential information by color alone, provide alt text or a text equivalent where the channel supports it, and make sure the smallest labels remain readable on a phone.

Recent adoption figures show why digital channels need deliberate governance, but they are survey-specific rather than a universal distribution of communication types:
| Finding | Scope and date | What it means for practice |
|---|---|---|
| 86% of businesses handled digitised data | United Kingdom, 2025–2026; UK Business Data Survey 2026 | Communication systems increasingly handle data that needs access, retention and privacy controls. |
| 41% of UK businesses handling digitised data used AI for at least one purpose | United Kingdom, 2025–2026; same survey | Review generated text for accuracy, confidentiality, bias, copyright and disclosure before sending it. |
| 17% of UK businesses using AI reported a policy or guidance | United Kingdom, 2025–2026: 5% formal written and 12% informal guidance | Do not assume an AI tool is approved; follow the organization’s current rules and document human review. |
| Online meetings were used by 94% of large businesses and 52% of SMEs | European Union, 2025; Eurostat Digitalisation in Europe – 2026 edition | Design meetings for mixed attendance and provide an asynchronous alternative for people in different time zones. |
| 64% of EU businesses used social media | European Union, 2025; Eurostat 2026 edition | Public posts need an owner, moderation process, accessibility checks and a response plan. |
Digital channels improve speed and reach but can create notification overload, fragmented records and accidental disclosure. Set channel norms: which tool is for urgent incidents, which is for searchable knowledge, how quickly people should respond, and where the final decision is stored.
Other useful ways to compare communication types
The same channel can behave very differently depending on direction, timing, permanence and risk. Use these comparison axes when a simple internal/external label is not enough.
| Axis | Options | Selection question |
|---|---|---|
| Direction | Top-down, bottom-up, horizontal or external | Who needs to initiate, approve or respond? |
| Timing | Synchronous or asynchronous | Must participants interact at the same moment? |
| Permanence | Ephemeral or recorded | Will someone need to find or prove this later? |
| Interaction | One-way or two-way | Is feedback part of the objective? |
| Reach | Individual, small group, organization-wide or public | How many people need the message, and should recipients see one another? |
| Risk | Low, confidential, regulated or reputationally sensitive | What could go wrong if the message is misunderstood or exposed? |
How to choose the right method
Use the following sequence before drafting or scheduling a message. It prevents the common mistake of choosing a favorite tool first and forcing the purpose to fit it.

Random freezes, missing sound and display glitches usually trace back to one bad driver. Find and replace yours safely.Free scan · under a minute- Name the outcome. Decide whether you are informing, requesting, deciding, persuading, teaching, resolving an issue or documenting an obligation.
- Identify the audience. List the people who must act, approve, advise or merely be informed. Separate internal and external recipients and account for language, time zone and accessibility needs.
- Rate urgency. For an incident or a time-critical clarification, start with a call or live meeting. For routine information, asynchronous communication reduces interruption.
- Rate complexity and ambiguity. A complicated decision may need a live explanation plus a diagram and written record. A simple status update may need only a short message.
- Choose the required record. If the information affects a contract, policy, safety, budget, compliance or a customer promise, use an approved, searchable channel and retain the final version.
- Choose the interaction level. Use two-way conversation for negotiation, coaching and unresolved questions. Use a one-way notice only when feedback is not needed or is handled separately.
- Add a visual when comparison matters. Use a chart for trends, a process map for sequence, a dashboard for status and a labeled table for exact values.
- Check sensitivity and governance. Confirm permissions, approved tools, retention, privacy, AI-use rules and who can publish externally.
- Plan the handoff. After a meeting or call, post decisions, owners, deadlines and open questions where the intended audience can find them.
- Verify access. Test links, captions, contrast, keyboard access, file permissions and mobile readability before distribution.
Practical channel choices by situation
A fast operational problem
Use a call or live chat to establish facts and coordinate immediate action. Once the issue is controlled, post a timestamped summary with the owner, current status, next check and any customer or regulatory notification required.

A complex proposal
Send a structured written proposal with assumptions, options, costs, risks and a requested decision. Add a visual comparison or process diagram. Hold a meeting only for questions and trade-offs, then update the document with the approved outcome.
A policy or compliance change
Publish the approved notice in the controlled knowledge location, identify the effective date and affected roles, and provide a short explanation or briefing. Track acknowledgement where policy requires it; do not rely on an informal chat message as the authoritative copy.
A distributed project team
Use a shared asynchronous workspace for requirements, decisions and status. Reserve video meetings for ambiguity, conflict, planning and relationship work. Record decisions immediately so colleagues in other time zones receive the same information.
Quick wins for a faster PC:

Prepare an accessible web or social post with plain language, the customer impact, timing, support route and a named owner. Coordinate it with support staff and any contractual or regulatory communication so customers do not receive conflicting versions.
Common failures and how to correct them
- Putting a permanent decision in an ephemeral chat: copy the decision, owner and date into the approved record.
- Using a meeting to distribute information that needs no discussion: send a concise asynchronous brief and keep meeting time for questions or decisions.
- Sending a long email when the issue is ambiguous: schedule a focused conversation, then document the result.
- Hiding the conclusion in a visual: give the chart a takeaway, label every axis and include a text explanation.
- Assuming silence means agreement: state the response deadline and the consequence of non-response.
- Ignoring accessibility: provide captions or transcripts, meaningful headings, adequate contrast, keyboard-friendly files and text alternatives for essential visuals. Statistics Canada tracks both communication forms and the accessibility features businesses use or plan to use in its fourth-quarter 2025 table.
- Publishing AI-generated wording without review: verify every factual claim, remove confidential input, check tone and bias, and obtain the required human approval.
- Mixing audiences: separate internal discussion from customer or public messaging, and verify recipient lists before sending.
A concise decision rule
Start with the audience and consequence, not the application. Use spoken communication when interaction and clarification are the main needs; use written communication when precision, searchability or proof matters; add visuals when readers must compare or understand a system; and use digital or hybrid methods when people, locations or schedules are distributed. For a high-impact decision, combine a live discussion with a short, accessible written record.
