The strongest replacement for a fully automated job interview is a human-led structured interview: every candidate receives the same job-related questions, interviewers use prewritten scoring anchors, and trained people make and document the decision. For remote hiring, run that structure by live video or phone. If scheduling volume requires recorded answers, keep trained human raters responsible for reviewing them. Add a short, realistic work sample or reference check when it measures capability better than conversation, and provide an accessible alternative whenever a technology creates a barrier.

Why employers are moving away from fully automated interviews

A fully automated interview can combine one-way video prompts, speech or facial analysis, automated transcription and an algorithmic score. That may appear efficient, but it can be difficult to explain what was measured, how a score was produced and how a candidate can challenge an error. Facial and voice analysis can also disadvantage qualified people with autism, speech impairments, hearing differences or other disabilities.

Human oversight does not automatically make hiring fair. An unstructured conversation can produce inconsistent questions, subjective impressions and unequal treatment. The defensible alternative is to standardize the parts that should be comparable—questions, competencies, evidence and scoring—while keeping interpretation and accountability with named people.

UK government guidance says fair, structured interviews can reduce bias and make candidate responses easier to compare. The U.S. Office of Personnel Management describes structured interviews as among the most valid assessment tools available and says agencies should consider using them. Those claims support a process design, not a promise that every human interview is unbiased.

Six practical alternatives

Choose the format after defining the job’s essential functions and competencies. A format is useful only when it measures those requirements consistently and gives candidates a fair way to demonstrate them.

Alternative How people participate Best use Main strengths Controls required
Human-led structured interview One or more trained interviewers ask identical questions and score answers against anchors. Most roles and consequential hiring decisions. Comparable evidence, direct clarification and accountable judgment. Common questions, benchmark answers, independent scoring and documented panel discussion.
Live video or phone structured interview A human conducts the same structured interview remotely. Distributed teams or candidates who cannot attend in person. Human interaction without requiring travel; phone can remove video barriers. Technology check, backup contact method, recording consent and secure notes.
Human-reviewed asynchronous interview Candidates record answers to predetermined prompts; trained raters review the recordings. High-volume screening when live scheduling is impractical. Flexible timing and reduced scheduling load while retaining human review. Identical prompts, time limits that are reasonable for the role, rater training and an appeal route.
Work sample or short job trial plus interview The candidate completes a realistic, limited task and discusses the approach with a person. Jobs where demonstrated skill is more informative than self-description. Direct evidence of job-related capability. Keep the task proportionate, protect confidential information, pay for productive work where required and provide adjustments.
Structured interview plus reference checks Interview evidence is followed by consistent, permission-based reference questions. Roles where past behavior or qualifications need corroboration. Adds another source of evidence without automated inference. Ask every reference the same job-related questions and follow applicable privacy and employment rules.
Candidate-requested accessible alternative The employer offers phone, text, captions, an interpreter or another workable format. Any process in which video, voice or a particular platform creates a barrier. Measures job skills rather than disability or technology access. Ask what adjustment is needed, provide it promptly and keep evaluation criteria unchanged.

1. Human-led structured interviews: the default choice

A structured interview is not a script read mechanically. It is a consistent assessment in which the employer decides in advance what the job requires, asks each candidate the same core questions in the same order and evaluates answers with defined criteria. Follow-up questions can clarify an answer, but they should not introduce an advantage that only one candidate receives.

Build the structure before inviting candidates

  1. List the competencies and essential functions. Examples include troubleshooting, prioritization, written communication, safety judgment or collaboration. Tie each competency to duties the person will actually perform.
  2. Write concise, job-related questions. Use behavioral questions such as “Tell us about a time you diagnosed a production issue” or situational questions such as “What would you do first if a customer reports a service outage?” Avoid questions about protected characteristics or personal circumstances.
  3. Define evidence and scoring anchors. Describe what a strong, acceptable and weak answer demonstrates. Anchors should reward relevant actions, reasoning and results, while allowing valid answers that differ from the benchmark wording.
  4. Train the interviewers. Explain the competencies, permitted follow-ups, rating scale, note-taking standard and rules for handling accommodations. Training should address common sources of bias, including overvaluing similarity, confidence or conversational style when those traits are not job requirements.
  5. Use independent ratings. For consequential roles, have at least two trained panelists when practical. Each person records a score before the panel discusses the evidence, reducing conformity pressure.
  6. Document the decision. Keep the job-related evidence, ratings, unresolved differences and final rationale. A named human decision-maker should be accountable for the outcome.

How to score without turning the interview into a personality contest

Score the content and behavior relevant to the competency, not eye contact, facial expression, accent, speaking speed or an interviewer’s feeling that someone is a “good fit.” A candidate may give a different example from the benchmark and still demonstrate the required capability. If a response is incomplete, use the same neutral probe for everyone, such as asking for the action taken, the result or what the candidate learned.

2. Live video or phone interviews for remote hiring

A remote interview can preserve the benefits of a structured process without requiring travel. The medium should not change the questions, scoring anchors or decision authority.

Before the appointment

  • Send the platform, dial-in number, expected duration, participants and accessibility contact in advance.
  • Ask whether the candidate needs captions, an interpreter, extra processing time, a phone call or another adjustment. Acas advises employers to ask about adjustments, rather than waiting for a candidate to navigate an inaccessible process alone.
  • Confirm that the candidate has a workable device, connection and quiet enough setting, but do not treat expensive equipment or a polished background as evidence of ability.
  • Explain whether the conversation will be recorded or transcribed, why, who can access it and how long it will be kept. Obtain permission before recording.

During and after the call

  1. Start by explaining the format, timing, note-taking and how to request a pause or repeat.
  2. Ask the core questions in the predetermined order. Use the same permitted probes for each candidate.
  3. If the connection fails, move to the backup phone number or reschedule without penalizing the candidate for the technical problem.
  4. Have each interviewer score independently, then hold a documented evidence-based discussion.
  5. Store notes and recordings securely, restrict access and apply the retention period communicated to candidates.

A phone interview is a legitimate alternative when video, facial visibility or bandwidth creates a barrier. It is not a lower standard: evaluate the same competencies with questions and anchors designed for spoken answers.

3. Human-reviewed asynchronous interviews

Recorded responses can reduce scheduling friction, but the automation should stop at collecting and organizing the answers. Candidates should receive predetermined questions, clear preparation instructions and a reasonable response window. Trained human raters—not an algorithm inferring ability from voice, face or appearance—review the recordings against the same rubric.

Safeguards for recorded answers

  • Tell candidates how many questions there are, the response limit, whether retakes are allowed and whether a person will review each answer.
  • Do not score lighting, camera quality, eye contact, facial movement or vocal characteristics unless a genuine job requirement makes a specific communication feature essential.
  • Offer captions, text responses, additional time, an interpreter or a live alternative when recording creates a disability or language barrier.
  • Use at least two raters for high-impact decisions when practical and retain an auditable record of the ratings.
  • Provide a contact route for correcting a technical failure or challenging an outcome.

This format is appropriate when flexibility matters more than real-time interaction. It is less suitable when the role depends heavily on live collaboration and the asynchronous design cannot test that requirement fairly.

4. Work samples and short job trials

A realistic work sample can reveal capability more directly than an interview. A support candidate might diagnose a sanitized ticket; an analyst might explain a small data set; a designer might critique a supplied brief. The task should resemble the work without becoming a request for free production.

Design a fair task

  1. Define the competency the task measures and the observable evidence of success.
  2. Use the same instructions, materials, time expectations and scoring rubric for every candidate.
  3. Remove confidential customer or company data unless access is genuinely necessary and properly authorized.
  4. Set a reasonable scope. If the employer will use the output commercially or the task is productive work, address compensation and employment-law requirements.
  5. Offer reasonable adjustments, such as assistive technology, extra time or an alternative way to submit the work.
  6. Discuss the candidate’s approach in a structured follow-up, rather than judging an unexplained artifact alone.

A work sample should complement, not automatically replace, conversation. Some candidates can demonstrate the skill more accurately through a discussion, portfolio or alternative task.

5. Structured interviews with reference checks

Reference checks can corroborate qualifications, reliability or past behavior after the structured interview. Canada’s guidance lists structured interviews and reference checks among methods that can reduce reliance on AI and provide a more comprehensive view.

Obtain the candidate’s permission and use a consistent, job-related question set. Ask references to describe observed responsibilities and behaviors rather than inviting broad personal opinions. Record what was said, distinguish firsthand observations from speculation and give the candidate a process for correcting factual errors where applicable. A reference should add evidence; it should not become an unstructured veto based on enthusiasm, social familiarity or a relationship that other candidates cannot replicate.

6. Accessible alternatives and reasonable adjustments

An accessible alternative is part of a valid assessment design, not a favor or a shortcut. The U.S. Department of Justice explains that if a test or technology screens out someone because of a disability when that person can do the job, the employer must use an accessible test that measures job skills or make other adjustments to the hiring process. Its guidance specifically warns that facial and voice analysis can screen out qualified people with autism or speech impairments.

Options to offer

  • Phone interview instead of video.
  • Live captions, a sign-language interpreter or captioned recordings.
  • Text-based answers or an accessible document when speech is a barrier.
  • Additional preparation or response time when processing speed is not an essential function.
  • A different platform, file format or device arrangement compatible with assistive technology.
  • A live human interview when an automated recording or analysis tool is inaccessible.

Ask what adjustment would make the process usable, keep the competency standard constant and share only the accommodation information necessary for implementation. Test the process with assistive technologies before launch, not after a candidate reports a failure.

How to choose the right alternative

Use the job and the constraint—not the novelty of a tool—to choose a format.

If your priority is… Start with… Keep in mind
Highest validity for most roles Human-led structured interview Requires interviewer preparation and protected time.
Remote access with live interaction Structured video or phone interview Plan for connection failure and accessibility needs.
Flexible scheduling at high volume Human-reviewed asynchronous interview Human raters must review; recordings require consent and secure handling.
Evidence of practical skill Short work sample plus structured discussion Keep the task proportionate and do not extract unpaid productive work.
Verification of past behavior or qualifications Structured interview plus reference checks Use permission-based, consistent questions.
Removal of a technology barrier Candidate-requested accessible alternative Offer phone, text, captions, interpretation or another workable method.

Evaluate each option against job-related validity, consistency between raters, disability and disparate-impact risk, human oversight, candidate experience, scheduling speed, staffing cost, privacy, accessibility and transparency of scoring. A faster process is not better if it produces evidence that cannot be explained or challenged.

Implementation playbook for a human-in-the-loop process

  1. Map the job. Write the essential functions, competencies and evidence that would demonstrate each one.
  2. Select the format. Decide whether live conversation, recorded answers, a work sample, references or a combination best measures those requirements.
  3. Standardize the candidate experience. Publish the format, timing, participants, recording or transcription practices and adjustment route.
  4. Prepare the rubric. Include competency definitions, benchmark evidence, scoring anchors and examples of valid alternative answers.
  5. Train and calibrate raters. Practice scoring sample answers, discuss disagreements and reinforce that job evidence—not appearance, accent or familiarity—controls the rating.
  6. Run a technology and accessibility check. Test the platform, captions, recording, transcription, keyboard access and backup phone process.
  7. Collect independent ratings. Require notes tied to the rubric before panel discussion.
  8. Reconcile transparently. Discuss evidence, record why ratings changed and identify the named decision-maker.
  9. Provide recourse. Tell candidates how to report a technical problem, request an adjustment or challenge an apparent error.
  10. Audit outcomes and the process. Review whether questions, accommodations, rater behavior and decisions remain job-related; revise the process when evidence shows a barrier.

Common failure modes and fixes

“Human” interviews that are actually unstructured

Symptom: each interviewer asks different questions and decisions rely on chemistry. Fix: define core questions, anchors and independent scoring before interviews begin.

Automation hidden behind a human interface

Symptom: a recruiter presents an algorithmic score without explaining the features or allowing challenge. Fix: disclose whether AI, recording or transcription is used, what it does and how its output affects the decision. Keep final accountability with a named person.

Facial or voice signals treated as proof of ability

Symptom: eye contact, expression, accent or speech pattern lowers a score despite no job requirement. Fix: remove those signals and assess job-related content through an accessible method.

One-way video with no equivalent route

Symptom: a candidate cannot use the recording platform and must withdraw. Fix: offer phone, text, captions, interpretation or a live interview with the same rubric.

Technical failure counted as candidate failure

Symptom: a dropped call or corrupted upload ends consideration. Fix: provide a backup channel, reschedule without penalty and document the incident separately from performance evidence.

Work samples that become unpaid labor

Symptom: candidates are asked to complete a substantial deliverable the company can use. Fix: shrink the task, use fictionalized material, explain how it will be used and address compensation where required.

What transparency and accountability should look like

Before the assessment, tell candidates whether AI is involved, whether the session is recorded or transcribed, what the system does, who reviews the output and how it influences the decision. Explain the scoring criteria in understandable terms without revealing confidential interview questions. Provide a way to request an adjustment, report a technical problem and challenge an outcome.

UK AI-governance guidance identifies transparency, fairness, accountability and redress as core principles. Canadian guidance calls for disclosure, meaningful explanation and recourse when AI supports staffing decisions. These principles apply even when automation is limited to scheduling, transcription or screening; candidates should know where automated processing begins and where human judgment remains decisive.

Bottom line for employers

Replace fully automated interviews with a structured process in which people are responsible for interpretation and decisions. Use identical, job-related questions; define scoring anchors; train interviewers; collect independent ratings; and document the final rationale. Choose live video or phone for remote interaction, human-reviewed recordings for scheduling flexibility, work samples for demonstrable skills and references for corroboration. At every stage, provide an accessible alternative and a clear challenge route.

Frequently Asked Questions

Can I request a phone interview instead of a one-way video interview?

Yes. You can ask for a phone interview or another accessible format when video, facial visibility, bandwidth or the recording technology creates a barrier. The employer should evaluate the same job-related competencies with the same standards.

Are human interviews always fairer than automated interviews?

No. Unstructured human interviews can be inconsistent and biased. A human-led structured interview is the stronger alternative because it standardizes questions and scoring while preserving human interpretation and accountability.

How can a small employer keep interviews structured without AI?

Define the competencies, prepare a short common question set and scoring anchors, train at least two interviewers when practical, have each person score independently and record the evidence supporting the decision.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What should an employer disclose when using recorded answers?

Explain whether recording, transcription or other AI is used, what it does, who reviews the material, how it affects decisions, how long it is retained and how candidates can request an adjustment or challenge a technical or procedural error.
