Traditional cybersecurity protects the computers, networks, applications, identities, communications and information that make up an organization’s technology environment. AI security includes that same foundation, then adds controls for models, model endpoints, training and retrieval data, prompts, context, tools, outputs, model intellectual property and behavior that can change as data and interactions change.

The practical distinction is scope, not substitution. An AI application still needs identity management, secure configuration, patching, encryption, network protection, monitoring, backups and incident response. It also needs safeguards against data poisoning, adversarial examples, model extraction, membership inference, prompt manipulation, sensitive-output disclosure and unsafe automated actions.

What traditional cybersecurity protects

NIST defines cybersecurity as the prevention of damage to, protection of, and restoration of computers, electronic communications systems and services, and electronic information. The intended outcomes are availability, integrity, authentication, confidentiality and non-repudiation.

  • Identities and applications: user accounts, service accounts, APIs, business applications and administrative interfaces.
  • Information: customer records, financial data, credentials, intellectual property and operational records.

The control set varies by environment, but conventional programs commonly use access management, least privilege, secure configuration, patching, endpoint protection, firewalls, encryption, vulnerability management, logging, detection, incident response, backups and recovery testing. These controls remain necessary when an application includes machine learning.

The five protection objectives

  • Confidentiality: information is disclosed only to authorized parties.
  • Integrity: systems and information are not changed without authorization.
  • Availability: authorized users can access services when needed.
  • Authentication: users, services and devices can be identified reliably.
  • Non-repudiation: actions and transactions can be tied to their origin so that they cannot be credibly denied later.

These objectives apply to an AI service’s underlying hardware, software, identities and network connections just as they apply to any other application.

What AI security adds

AI security applies the traditional objectives to assets and behaviors that do not exist, or do not behave the same way, in conventional software. NIST describes the relationship as an overlap: some cybersecurity risks in AI systems are common or identical to risks across software development and deployment, but AI-specific risks must also be governed, mapped, measured and managed.

Models and model endpoints

A model is an information asset as well as an executable component. Its weights, architecture, configuration, prompts and deployment settings may embody substantial intellectual property. AI security therefore addresses unauthorized model use, tampering, theft, extraction and unsafe deployment. The endpoint that serves a model needs authentication, authorization, rate controls, isolation, logging and abuse monitoring in addition to ordinary API security.

Training, fine-tuning, retrieval and evaluation data

AI systems depend on data at several stages. Training and fine-tuning data shape model behavior; retrieval data supplies context at run time; evaluation data determines whether a release appears acceptable. Confidentiality and integrity controls must cover each store, pipeline and transfer. Security teams also need to look for poisoning, unrepresentative samples, corrupted labels and data that no longer represents the intended operating context.

Prompts, context, tools and outputs

A conventional application generally treats an input as a value to validate against a defined schema. An AI system may interpret natural-language instructions, retrieved documents and tool responses as competing instructions. AI security addresses prompt and input manipulation, indirect instructions in retrieved content, disclosure of sensitive context, unsafe tool calls and harmful or misleading outputs. Output monitoring, content controls, tool allowlists and human approval may be required where a response can trigger a consequential action.

Model intellectual property

Weights, proprietary architectures, private datasets, prompts, evaluation sets and safety-tuning material can all be commercially sensitive. A security program should identify which of these assets may be copied through an endpoint, exposed in logs, included in a support export or accessed by a development service.

Behavior over the lifecycle

Traditional code usually produces the same result for the same inputs until it is changed. AI behavior can vary with data, context, model updates, retrieval results and user interaction. Security therefore includes repeated evaluation, drift monitoring, robustness testing and release gates across design, development, deployment, use and evaluation.

Side-by-side comparison

Dimension Traditional cybersecurity AI security
Primary assets Devices, servers, networks, identities, applications, communications and stored information. All traditional assets plus models, model endpoints, training and retrieval data, prompts, context, tools, outputs, weights and evaluation material.

Response evidence Identity, network, endpoint, application and system logs. Those logs plus prompts, retrieved context, model and policy versions, tool calls, outputs, evaluator results and data-lineage records, subject to privacy limits.
Governance Security, privacy, continuity and regulatory controls for information systems. Those controls plus accountability for validity, safety, resilience, explainability, privacy enhancement and harmful-bias management.

Which threats are shared, and which are AI-specific?

Shared threats still matter

An AI service runs on operating systems, cloud accounts, networks, databases, code repositories and identity systems. An attacker can exploit an unpatched host, steal a developer credential, alter a deployment pipeline, intercept data in transit or deny service without using an AI-specific technique. A compromised retrieval database can be just as damaging as a compromised conventional database.

Protect the shared foundation with least privilege, strong authentication, secrets management, network segmentation, secure software development, dependency and container controls, encryption, centralized logging, backups, recovery exercises and tested incident procedures.

Data poisoning

Poisoning deliberately inserts or alters data so that training, fine-tuning, retrieval or evaluation produces an attacker-beneficial result. The affected asset may be a training corpus, a label, a feedback stream, a document index or an evaluation set. Provenance, approval workflows, integrity checks, source separation and anomaly review help limit the risk. A clean infrastructure audit alone will not show whether the data itself has been manipulated.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Adversarial examples and evasion

An adversarial example is an input crafted to cause an incorrect classification or decision while appearing normal to a person or ordinary validation logic. Evasion can target a vision model, a fraud detector, a malware classifier or another predictive component. Testing must include intentionally difficult inputs and measurements of how performance changes under perturbation, not only conventional functional tests.

Model extraction

Repeated queries to an endpoint can reveal enough behavior to recreate or approximate a proprietary model. Rate limits, authentication, query monitoring, output minimization, abuse detection and separation of sensitive capabilities reduce exposure. The appropriate controls depend on whether the endpoint is public, partner-only or internal.

Membership inference and related privacy attacks

Membership inference attempts to determine whether a particular record was included in training data. Overly revealing outputs, memorization and weak access controls can increase the risk. Privacy review should consider the data’s sensitivity, retention, model behavior and whether users can make unlimited or adaptive queries.

Prompt and context manipulation

Attackers may place instructions in a user prompt, a retrieved document, a web page, an uploaded file or a tool response. The model may treat that content as an instruction rather than untrusted data. Defenses include explicit trust boundaries, content labeling, instruction hierarchy, retrieval filtering, least-privilege tool permissions, input and output checks, and human approval for high-impact actions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Endpoint exfiltration and unsafe output

NIST identifies exfiltration of models, training data or other intellectual property through AI system endpoints as an AI security concern. A response can also disclose a secret, reproduce restricted text, provide dangerous instructions or trigger an unauthorized action. Logging and filtering should cover what the system receives, retrieves, calls and returns, while respecting data-minimization and privacy requirements.

Why AI changes testing and the risk model

NIST’s AI Risk Management Framework materials identify several differences from traditional software. Data may not represent the intended context; ground truth may be missing, uncertain or contested; and it can be difficult to decide what to test because AI systems are not subject to exactly the same controls as deterministic code. Data can also change over time and unexpectedly affect functionality and trustworthiness.

Deterministic checks are not enough

Unit tests, dependency scans, infrastructure checks and penetration tests remain useful, but they cannot establish that a model is reliable across all relevant inputs. A release process should combine ordinary software assurance with representative test sets, adversarial cases, privacy checks, misuse scenarios, retrieval-quality checks and evaluation of tool actions.

Continuous evaluation is required

Evaluation should be repeated after model, prompt, policy, retrieval-index, data or tool changes. Monitor for drift in input distributions, output quality, refusal behavior, sensitive-data exposure, error rates and security incidents. Define thresholds that pause a release or route a case to human review rather than assuming that a one-time benchmark remains valid.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Ground truth may be uncertain

For many generative or decision-support tasks there is no single indisputable answer. Document who defines an acceptable result, which errors are consequential, how disagreements are handled and when a human must decide. This is both a security and governance requirement because an attacker can exploit ambiguity to make unsafe behavior appear acceptable.

Can existing cybersecurity controls secure an AI application?

They are necessary but not sufficient. Existing controls secure the infrastructure and common software risks; they do not automatically protect model behavior, data lineage, prompt boundaries or AI-specific privacy attacks.

How to build a combined security program

1. Inventory the complete AI system

Record the model or models, hosting location, endpoint, owners, users, data sources, retrieval stores, tools, prompts, dependencies, vendors, update process and decisions the system can influence. Include experiments and shadow deployments, not only production services.

2. Classify impact and sensitive assets

Identify confidential data, regulated information, proprietary weights, high-impact decisions and actions that could cause financial, safety, privacy or reputational harm. The more consequential the output or tool action, the stronger the approval, isolation and monitoring requirements should be.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

3. Map trust boundaries and attack paths

Draw how users, documents, retrieval systems, models and tools exchange data. Mark every point where untrusted content can enter, where instructions can be confused with data, and where a response can cause an external side effect.

4. Apply baseline cybersecurity controls

Use strong authentication, least privilege, secure configuration, patching, segmented networks, encryption, secrets protection, dependency management, vulnerability handling, monitoring, backup and recovery controls. Confirm that the AI service is covered by existing incident-response ownership.

5. Add data and model controls

Establish dataset ownership, provenance, approval, integrity checks, retention and versioning. Protect weights and adapters, scan imports, separate training from evaluation data, and preserve a trusted rollback version. Test for poisoning, leakage, extraction and robustness before release.

6. Secure prompts, retrieval and tools

Treat retrieved documents and user content as untrusted unless explicitly verified. Separate system instructions from data, constrain tool parameters, use allowlists, validate arguments, limit network destinations and require human confirmation for irreversible or high-impact actions.

8. Monitor after deployment

Watch for unusual query patterns, extraction attempts, sensitive-data disclosures, poisoned sources, drift, unexpected tool calls and changes in error or refusal rates. Establish alert owners and an escalation path that can disable a tool, restrict an endpoint or roll back a model.

9. Exercise incident response

Prepare playbooks for compromised credentials, poisoned data, model theft, prompt-injection campaigns, privacy leakage, unsafe output and service denial. Preserve relevant evidence, revoke access, isolate affected components, restore trusted artifacts, notify required parties and update evaluations before returning to service.

Using NIST frameworks together

NIST’s AI Risk Management Framework is voluntary guidance for developers, users and evaluators managing risks that may affect individuals, organizations, society or the environment. Its trustworthiness characteristics include validity and reliability; safety; security and resilience; accountability and transparency; explainability and interpretability; privacy enhancement; and fairness with harmful bias managed.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The AI RMF is not a replacement for a cybersecurity program. NIST presents it alongside the Cybersecurity Framework, Privacy Framework, Risk Management Framework and Secure Software Development Framework. Use the cybersecurity and privacy frameworks for the common infrastructure and information risks, then use the AI RMF to identify, evaluate and govern model- and data-specific behavior.

Security and resilience are related but distinct

NIST states that an AI system maintaining confidentiality, integrity and availability through protection mechanisms that prevent unauthorized access and use may be considered secure. It also distinguishes resilience: security includes resilience, but security additionally encompasses protocols to avoid, protect against, respond to and recover from attacks. In practice, a resilient AI service needs both preventive controls and a tested way to degrade safely, disable risky tools, roll back trusted versions and recover operations.

Common implementation mistakes

Mistake Why it fails Better approach
Relying only on a conventional penetration test It may find infrastructure weaknesses while missing poisoning, extraction, privacy leakage or unsafe tool use. Pair application and infrastructure testing with AI-specific adversarial, privacy, data-lineage and behavior evaluations.
Assuming a private network makes the model safe Insiders, compromised accounts and poisoned internal documents can still manipulate inputs or extract assets. Use least privilege, provenance checks, monitoring and explicit trust boundaries inside the network.
Logging every prompt indefinitely Logs can become a new source of sensitive-data exposure and may violate retention or privacy requirements. Define purpose, minimization, redaction, access control and retention for prompts, context and outputs.
Giving the model broad tool permissions A manipulated instruction can turn a response into an unauthorized transaction or network action. Use narrowly scoped tools, parameter validation, destination allowlists, rate limits and human approval.
Testing only the initial model release Data, prompts, retrieval indexes and updates can change behavior after approval. Version artifacts and repeat evaluations whenever a relevant component changes.
Restoring from an unverified backup A poisoned dataset, index or model may be restored along with the infrastructure. Verify provenance and integrity, maintain trusted rollback artifacts and rehearse recovery.

Choosing the right emphasis

  • For an internal summarization assistant: prioritize identity, document permissions, retrieval isolation, sensitive-output controls and prompt-injection testing.
  • For a public model endpoint: add strong endpoint authentication where possible, rate controls, abuse detection, extraction monitoring and careful output exposure.
  • For a model that makes or recommends high-impact decisions: emphasize representative data, uncertain ground truth, explainability, human review, fairness evaluation, auditability and rollback.
  • For an AI system that can act through tools: treat every tool as a privileged integration; constrain actions, validate parameters and require approval for irreversible effects.
  • For a model trained on proprietary material: protect the data pipeline and weights, test for memorization and membership inference, and restrict export and query behavior.

Bottom line for security leaders

Traditional cybersecurity remains the floor: without secure identities, infrastructure, software, data stores and communications, an AI control plan cannot succeed. AI security is the extension above that floor. It protects the model and its intellectual property, the data that shapes or informs it, the prompts and tools that steer it, the outputs it produces and the behavior that can change over time.

The right program combines both disciplines. Map the AI system, apply ordinary security controls, add protections for poisoning, evasion, extraction, inference and manipulation, evaluate behavior throughout the lifecycle, and govern trustworthiness characteristics alongside confidentiality, integrity and availability.
