AI is changing the customer journey by moving discovery from short keyword queries and blue-link lists toward conversations that interpret goals, compare options and sometimes take the next action. It has not replaced search engines, retailer sites or social platforms. Instead, shoppers now combine them: AI is strongest at narrowing and explaining choices, while retailers and brands still control inventory, payment, fulfillment and much of the service relationship. McKinsey’s June 2026 global survey found that more than half of consumers had used AI for shopping, but Gartner’s 2026 US survey found only about one-third considered GenAI chatbots as effective as search engines. The practical result is a blended journey, and brands must make their information accurate and discoverable wherever that journey starts.
What is changing in the customer journey?
Traditional journeys often began with a search box, moved through several pages, and ended on a brand or retailer site. AI adds a conversational layer that can understand constraints such as budget, size, timing, compatibility and personal preferences in one request. It then synthesizes information from multiple sources instead of asking the customer to open and reconcile each page.
This compresses research rather than eliminating it. McKinsey reported in 2026 that 81% of surveyed AI users said the technology narrowed their choices, 80% said it reduced scrolling and clicking, and 79% said it saved significant time. Those are survey perceptions, not a universal measurement of every shopping trip. The value is delegated research and evaluation: an assistant gathers candidates, explains trade-offs and proposes a shortlist while the customer remains responsible for a final decision.
The shift also changes where a brand must be present. Salesforce reported that agentic search used as the first shopping step grew 200% year over year, while AI-chat referral traffic rose between 150% and 428% year over year across the measured quarters in its 2026 data. The ranges reflect different quarters and properties, not a single market-wide rate. Discovery can now begin in an AI chat, a social feed, a marketplace, a delivery application or a video platform rather than on a company’s own domain.

How does AI change each stage of the journey?
Discovery: from keywords to goals
AI answer engines accept natural-language, top-of-funnel questions such as “Which laptop is quiet enough for a shared office and supports two external monitors?” They can clarify an ambiguous request, group products by use case and explain category differences. McKinsey found in 2025 that more than 70% of AI-powered-search users asked top-of-funnel questions about categories, brands, products or services. The figure describes respondents in that survey, not all internet users.
Discovery therefore favors information that is complete, current and easy for a system to interpret. A page that defines a product, its audience, limitations and alternatives can be useful even when it does not rank first for one keyword. Mentions on reputable third-party sites, marketplaces and social channels can also influence the answer an AI system assembles.
Evaluation: synthesis replaces tab switching
During evaluation, an AI tool can compare features, prices, styles, warranties and reviews across sources. The customer sees a synthesized explanation rather than a sequence of independent pages. That raises the value of authoritative specifications, consistent terminology, dated prices and review context. It also increases the cost of an error: an incorrect capability or outdated policy can be repeated as a confident recommendation.

McKinsey’s 2025 findings said 50% of consumers had used AI-powered search and 44% of those users called it their primary source of insight. These are survey results with the publisher’s own definitions of AI-powered search; they should not be read as evidence that half of every population has abandoned conventional search.
Decision and purchase: assistants meet transactional systems
Standalone AI tools often lead early research, but retailer assistants have an advantage when the customer needs live inventory, delivery dates, account history, returns or payment. In McKinsey’s 2026 survey, 15% of respondents marginally preferred a retailer AI assistant at purchase versus 14% who preferred a standalone AI tool. The near tie suggests that the handoff between advice and transaction is still unsettled.
An AI recommendation can therefore end with a link, a retailer cart, a request for confirmation or a human escalation. Whether an agent can complete payment depends on the platform, merchant integrations, identity controls and the customer’s permission. A conversational answer is not proof that stock, price or eligibility is available at checkout.

Service and post-purchase: support starts off-site
Customers increasingly ask for troubleshooting, delivery updates and return instructions on platforms that are not the company help center. Gartner reported in 2025 that 51% of customer-service journeys began on third-party platforms, rising to 74% among Gen Z respondents in its US research. Keith McIntosh of Gartner described third-party platforms as “the new front door for customer service.”

Are people replacing Google with ChatGPT or other AI tools?
No. The evidence points to substitution for some tasks and coexistence across the journey. McKinsey’s June 2026 global survey found more than 50% of consumers had used AI for shopping, and AI users were 3.2 times more likely than other respondents to rate AI search as more influential than traditional search. Gartner’s 2026 US survey, using different questions and a different sample, found only about one-third of consumers considered GenAI chatbots as effective as search engines. Gartner also found 31% said AI summaries made them spend more time searching, showing that summaries can create follow-up work when they are incomplete or difficult to verify.
People still use conventional search for navigational queries, local information, breaking news, known websites and tasks where a list of sources is preferable to a synthesized answer. Social platforms help with visual inspiration and peer opinions; marketplaces expose availability and seller details; retailer sites handle account-specific transactions. AI is becoming a front door for certain questions, not a universal replacement for every channel.
What is the difference between traditional search, AI answer engines and retailer assistants?
Each channel solves a different part of the journey. AI tools tend to lead synthesis and early consideration, while retailer systems are stronger at live commerce and account context.
| Channel | Breadth of discovery | Expressing constraints | Source transparency | Personalization and memory | Transaction control | Post-purchase support |
|---|---|---|---|---|---|---|
| Traditional search | Very broad web coverage | Improving, but usually keyword-led | Direct links let users inspect sources | Limited to search and account signals | Usually hands off to another site | Finds help pages and forums; little account context |
| AI answer engine | Broad, synthesized coverage | Strong natural-language interpretation | Varies; citations and retrieval details may be incomplete | Can use conversation context; persistence depends on the service | Often recommends or routes rather than completes payment | Useful for general guidance; secure escalation is still needed |
| Retailer assistant | Primarily one catalog and its connected data | Good for catalog-specific needs and filters | Usually tied to listed products and policies | Can use account, order and loyalty context when authorized | Strongest for stock, cart, payment and fulfillment | Strong for order-specific help and returns |
| Social or delivery platform | Strong in feeds, local discovery or available inventory | Depends on the platform’s search and recommendation model | Mixed; creator, merchant and platform data can differ | High behavioral personalization; memory and controls vary | Can support in-app purchases or delivery orders | Useful for public answers; authenticated cases need a handoff |
What is generative-engine optimization (GEO), and how does it relate to SEO?
Generative-engine optimization is the practice of making a brand’s facts understandable, retrievable and accurately represented in AI-generated answers. It complements, rather than replaces, search-engine optimization. McKinsey recommended GEO alongside SEO in 2025 because AI systems still rely on crawlable pages, recognizable entities and signals of authority.

SEO remains necessary for indexing, technical access, page experience, links and conventional rankings. GEO adds conversational coverage and answer quality: explain products in natural language, state constraints and exceptions, expose structured facts, cite credible evidence where appropriate and keep information synchronized across channels. There is no guaranteed “GEO ranking”; an answer may depend on the user’s wording, location, model, retrieval set and current data.
How can brands show up accurately in AI search?
Start with the facts an AI system is most likely to retrieve, then make those facts consistent and easy to verify. A practical sequence is:
- Inventory the public facts. List product names, variants, specifications, compatibility, prices, availability, shipping, returns, warranties, service hours and safety limitations. Assign an owner and an update date to each field.
- Map conversational intents. Collect the questions customers ask before, during and after purchase. Include comparisons, “best for” requests, budget constraints, alternatives, setup problems and cancellation or return questions.
- Publish answer-ready pages. Give each important question a direct answer, supporting detail, definitions and clearly labeled exceptions. Keep crawlable HTML and conventional internal linking; do not hide essential facts inside an image or an unindexed application.
- Use structured, canonical data. Mark up products, prices, availability, reviews, organization details and support information where appropriate. Keep a single canonical value for each fact and resolve conflicts between the main site, marketplaces and social profiles.
- Maintain feeds and listings. Salesforce’s 2026 guidance emphasized product-content quality, conversational queries, AI-platform data feeds and natural-language descriptions. Update connected commerce feeds when stock, price, delivery or policy changes, and state the region and effective date.
- Earn independent corroboration. Accurate third-party reviews, expert references and marketplace information can provide context an AI system uses to assess credibility. Never manufacture reviews or ask a system to repeat unsupported claims.
- Sample answers and correct defects. Ask representative questions from different locations and customer types. Record whether the brand appears, whether the cited facts are current, what competitors or alternatives are named and where an answer needs a secure handoff.
Salesforce reported in 2026 that 86% of commerce leaders expected large language models to be essential to product discovery within a year. That is an executive expectation, not a guarantee of adoption, but it explains why feed quality and content governance are becoming operating priorities rather than isolated marketing projects.
Will AI agents buy products for people?
They can handle more steps, but fully autonomous purchasing is limited by trust, authorization and transaction complexity. An agent may identify options, check a price, add an item to a cart or request approval. Completing payment requires explicit permission, identity verification, reliable inventory and a merchant integration that accepts the action.
Delegation works best for repeatable, low-risk purchases with stable preferences. A human should review high-value, health, safety, financial or highly personalized decisions, as well as substitutions, unusual fees and changes to delivery terms. Design the workflow so the agent shows the facts it used, states uncertainty, asks before committing and records a receipt or confirmation.
Retailer assistants are positioned to catch up at checkout because they can access account, fulfillment and return systems. Standalone tools remain useful for broad comparison. A robust journey lets a customer move between them without losing the constraints, selected item and reason for the recommendation.

How should companies measure AI-driven discovery?
Rankings and organic clicks remain useful, but they no longer describe the whole path. Add measures that show whether AI surfaces accurate information and contributes to an outcome:

- Service outcomes: containment for routine questions, escalation quality, repeat contacts, resolution time and customer satisfaction after an off-site interaction.
- Safety and governance: rates of unsupported claims, privacy incidents, policy violations and successful human handoffs.
Salesforce’s referral figures show why AI traffic deserves its own view, but platform analytics are not directly comparable with survey responses from McKinsey or Gartner. Keep definitions, geography, time period and denominator visible in every dashboard.
What can go wrong when a brand optimizes for AI discovery?
The largest risk is confident misinformation. A stale marketplace price, contradictory return rule or incomplete compatibility list can be synthesized into an answer that sounds authoritative. Assign ownership for high-impact facts, publish effective dates and provide a correction route when an external platform is wrong.
Over-optimizing for generated text can create another problem: pages become repetitive, vague or written for machines instead of customers. Preserve clear navigation, evidence, accessibility and human-readable explanations. Do not hide material limitations to improve recommendations; a transparent “not compatible” statement can prevent returns and protect trust.
Privacy and security require separate controls. Public answers should never reveal order history, contact details or account status. Authentication, consent, least-privilege access and a visible confirmation step belong between a conversational request and any sensitive action.

What should shoppers expect from an AI-assisted journey?
Use AI to form a shortlist and clarify trade-offs, then verify the decisive facts at the seller or manufacturer source. Check the date, region, variant, total delivered cost, return terms and warranty before paying. Open cited sources when the decision involves safety, health, compatibility or a substantial amount of money.

Frequently Asked Questions
Can an AI shopping recommendation be wrong even when it includes citations?
Yes. A cited page may be outdated, refer to a different model or omit a regional restriction, and the generated summary can combine facts incorrectly. Open the source for the exact variant and confirm price, availability and policy before committing.
Does GEO require a separate website or special AI-only page?
No. GEO is primarily a content and data-governance practice applied to the pages, feeds and listings a business already maintains. Separate machine-only pages can create contradictions; clear crawlable content with structured facts is usually safer.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsWhat information should a small retailer expose first?
Prioritize canonical product names, variant identifiers, current price and stock, delivery area, return window, warranty, compatibility and contact or escalation details. These facts answer the questions that most often determine whether a shortlist becomes a purchase.
How can a company monitor AI visibility without an enterprise platform?
Create a fixed set of realistic prompts by product, location and customer intent, run them on the services your customers use, and log appearances, cited sources and factual errors in a spreadsheet. Review the set monthly and after every major price, catalog or policy change.
