AI agent observability extends traditional application monitoring; it does not replace it. Latency, errors, throughput, logs, and distributed traces still show whether the application and its dependencies are working. Agent observability adds evidence about model interactions, retrieval, tool use, execution paths, policy decisions, and whether the agent actually completed the task safely and well. A request can return successfully and still produce a wrong, ungrounded, unsafe, or unauthorized result.

What is the difference?

Traditional application monitoring is built to answer operational questions: Is the service available? Are requests slow or failing? Which dependency is responsible? What changed in the logs or traces? Those questions matter just as much when an application uses an AI agent.

An agent introduces behavior that ordinary service-health signals do not fully describe. It may call a model more than once, retrieve information, select and invoke tools, receive tool results, make another decision, and then return an answer or take an action. Observing that workflow means connecting those steps and recording enough context to explain what happened.

Microsoft’s guidance on generative AI and agentic systems warns that conventional telemetry focused narrowly on latency, errors, and throughput is not sufficient, and that uptime or error rates alone do not establish AI quality or reliability. Google Cloud and AWS documentation likewise describe observing model interactions, agent behavior, tool use, retrieval, performance, safety, and quality alongside ordinary service telemetry.

Question or concern Traditional application monitoring AI agent observability
Main question Is the service healthy and responsive? What did the agent do, and was the result acceptable?
Common signals Logs, metrics, traces, latency, errors, and throughput Traditional signals plus model interactions, token use, retrieval, tool calls, execution flow, and quality or safety measures
Troubleshooting focus Find service failures, dependency problems, and bottlenecks Follow a multi-step run through orchestration, model, retrieval, tools, and policy decisions
How success is assessed Availability, response time, error rates, and throughput Operational health plus task outcomes, quality, and safety
Data governance Protect application and infrastructure telemetry Also govern potentially sensitive prompts, responses, retrieved content, and tool exchanges
Standards General telemetry conventions OpenTelemetry GenAI semantic conventions add AI-specific fields, but the conventions and ecosystem continue to evolve

This is a practical distinction, not a claim that every monitoring product has the same capabilities or draws the boundary in exactly the same way.

Why ordinary health metrics can miss an agent failure

Infrastructure and application signals describe how a request moved through the software. They do not necessarily tell you whether its content or action was appropriate. A fast response with an HTTP success status can still be irrelevant, unsupported by retrieved evidence, unsafe, or incomplete. Similarly, a tool may respond normally even if the agent chose the wrong tool or supplied an incorrect argument.

For that reason, think in two related layers:

  • Operations: latency, request volume, failures, resource use, dependency health, and the trace of execution.
  • Agent behavior and outcomes: model and tool activity, retrieval context, policy decisions, and task-specific measures such as relevance, groundedness, tool-call accuracy, safety, and completion.

A trace helps reconstruct what happened and where. An evaluation helps judge whether the result was good, safe, and on task. Neither substitutes for the other: evaluation without execution context can reveal a bad outcome but leave its cause unclear; a trace without evaluation can show a perfectly functioning sequence that produced a poor result.

What should you capture from an AI agent?

Instrument a run as a connected sequence rather than as an isolated final model request. The useful detail depends on the workflow and the organization’s data rules, but these categories are a sound starting point:

  • Run identity and versions: a request or run identifier, agent or workflow version, model identifier where available, and relevant configuration changes. These help distinguish behavior changes from infrastructure incidents.
  • Model interactions: model-call timing, status, token usage, and prompt and response context when policy permits. If content is sensitive, use redaction, sampling, or metadata-only capture rather than collecting it by default.
  • Retrieval: whether retrieval occurred, which sources or document identifiers were used, and relevant retrieval outcomes. Preserve provenance where it is safe and useful; do not assume that storing full retrieved text is necessary.
  • Tool activity: tool name, invocation timing and status, relevant arguments and outputs, and any authorization or policy decision. Tool payloads can contain sensitive data, so their capture needs deliberate controls.
  • Orchestration and execution flow: intermediate steps that explain the agent’s decisions, retries, handoffs, and dependencies, subject to the system’s logging and privacy policies.
  • Final outcome: whether the task completed, along with appropriate quality or safety evaluation signals. Where possible, tie the assessment to the run it evaluates.

More captured detail is not automatically better. For an incident, the right evidence is enough to identify the sequence, relevant inputs, decisions, and failure point without creating an uncontrolled repository of user or business data.

How do I trace tool calls and model calls?

Use an end-to-end trace for each representative agent workflow. Keep parent-child relationships intact so a team can move from the overall request into orchestration, model calls, retrieval, tools, and downstream services. Google Cloud describes agent observability through logs, metrics, traces, and prompt/response data; AWS describes traces spanning orchestration, model calls, tools, and retrieval.

  1. Choose one representative workflow. Start with a commonly used path that includes the important components, not every possible agent behavior at once.
  2. Create a trace for the overall run. Assign a run or request identifier and preserve it across the orchestration layer and downstream calls.
  3. Add spans for meaningful steps. Instrument model calls, retrieval, tool invocations, and relevant dependencies. Include timing and status, and record the relationship between each step and its parent.
  4. Add useful context under data policy. Record identifiers, versions, tool names, and policy outcomes. Decide separately whether prompt text, response text, tool arguments, outputs, or retrieved content should be stored, redacted, sampled, or excluded.
  5. Check the trace during both success and failure. Confirm that a completed run is understandable and that an intentionally reviewed failure can be located to a particular step without losing the path through the run.

Instrumentation and field coverage vary across frameworks and platforms. OpenTelemetry’s GenAI conventions offer shared terminology for AI-specific telemetry, but the conventions are evolving; the March 6, 2025 OpenTelemetry article by Guangya Liu and Sujay Solomon discusses this direction and its developing maturity. Check current conventions and the actual behavior of your framework’s instrumentation before depending on a particular field or span structure.

How do I know whether an agent gave a good answer?

Define quality in terms of the job the agent is supposed to perform. A generic “success” flag or a successful tool response is not an adequate quality measure by itself. Microsoft Foundry documents evaluation dimensions that include groundedness, relevance, safety, tool-call accuracy, and task completion. Which dimensions matter most depends on the task and the consequences of an error.

  • Task completion: did the agent finish the requested workflow, including required steps or handoffs?
  • Groundedness: is the response supported by the information the agent was allowed to use?
  • Relevance: does the response address the user’s request rather than merely produce plausible text?
  • Tool-call accuracy: did the agent select an appropriate tool and use it correctly?
  • Safety and policy: did the response or action comply with the system’s safety and authorization rules?

Use repeatable evaluations and regression checks to detect behavior changes, and pair them with production monitoring and traces. An evaluation result is evidence about a defined criterion, not proof that every answer is correct. Set measures and review thresholds appropriate to the use case rather than treating a single score as universal.

How to add agent observability without losing the basics

  1. Keep existing service monitoring. Continue collecting latency, errors, throughput, logs, and distributed traces for the agent service and its dependencies. These signals remain necessary for finding availability problems and bottlenecks.
  2. Trace a real workflow end to end. Connect orchestration, model calls, retrieval, and tools where applicable. Verify that context survives across asynchronous or multi-step execution if the framework supports those patterns.
  3. Add agent-specific operational measures. Track token use, tool-call volume, execution paths, and relevant model or agent version changes alongside request volume, latency, and failures. These help explain both cost and behavior; no one measure explains the entire run.
  4. Choose outcome evaluations for the task. Select checks for completion, groundedness, relevance, safety, or tool-call accuracy according to the agent’s purpose and risk. Establish a baseline and repeat checks when prompts, models, tools, or workflows change.
  5. Set telemetry data rules before broad collection. Specify what content is collected, access controls, encryption, redaction, sampling, retention, and residency expectations. Microsoft recommends data contracts that address privacy, minimization, legal obligations, access control, encryption, retention, and residency.
  6. Alert on behavior changes as well as infrastructure health. Keep operational alerts for service failures, then add appropriately scoped alerts or review processes for meaningful changes in agent behavior and evaluation results.
  7. Validate conventions and integrations. Use OpenTelemetry conventions where they make collection and analysis more consistent across tools, but confirm current framework and platform coverage because standards and implementations evolve.

Requirements for a production-ready design

Before expanding beyond a pilot, write down the evidence the team must be able to retrieve during an incident, a quality review, or an authorization investigation. A practical requirement set includes:

  • Correlation: every user request and agent run needs a stable identifier that links orchestration, model, retrieval, tool, and downstream-service spans.
  • Version visibility: record the model, agent or workflow version, prompt or configuration revision where applicable, and meaningful tool changes so a behavior shift can be compared with a deployment.
  • Failure localization: spans need timestamps, status, parent-child relationships, and enough error detail to identify whether the problem was in the model, retrieval, tool, policy layer, or dependency.
  • Outcome linkage: evaluation results should point back to the run and its version context; otherwise a quality regression is difficult to reproduce.
  • Access boundaries: operators may need operational metadata without seeing raw user content. Separate permissions for metadata, prompts, responses, retrieved material, and tool payloads where the risk warrants it.
  • Retention and residency: define how long each class of telemetry is retained and where it may be stored. Full content generally needs a different rule from low-risk timing or status metadata.
  • Sampling and redaction: document when content is sampled, masked, hashed, or omitted, and make sure the policy still leaves enough evidence for serious incidents.
  • Evaluation coverage: select repeatable checks for the agent’s actual tasks, including safety and authorization concerns when the agent can take action.

What does agent observability cost?

The research-backed cost questions are operational rather than a universal price list. Agent telemetry can increase data volume because a single user request may include several model calls, retrieval steps, tool invocations, intermediate events, and evaluation records. Token usage and tool-call volume are therefore useful measures of both behavior and consumption. Track them by run, model or agent version, workflow, and time period so an unexpected increase can be investigated.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

There are also storage and processing costs for traces, logs, prompt or response content, retrieved context, and evaluation workloads. The amount depends on what is retained, how aggressively content is sampled or redacted, and which monitoring backend or evaluation service is used. Vendor documentation describes commercial categories such as agent tracing and observability platforms, AI evaluation services, and cloud monitoring backends, but feature scope, pricing, retention, and availability change. Compare current terms with your existing telemetry stack instead of assuming that a product labeled “agent observability” has a standard price or data policy.

A cost-conscious design usually starts with complete metadata and timing for a representative workflow, then adds sensitive content only where its diagnostic value justifies the governance and storage burden. Sampling can reduce routine volume, while targeted capture and preserved traces for reviewed incidents retain evidence where it matters. Do not optimize away the fields needed to explain an authorization or safety failure.

How should teams investigate an incident?

Begin with the run identifier and ordinary service signals. Confirm whether the request experienced latency, dependency, or availability problems. Then open the connected trace and follow the sequence rather than jumping directly to the final response.

  1. Check the agent, model, and workflow versions against the last known-good baseline.
  2. Review the model calls, including timing, status, token use, and permitted prompt or response context.
  3. Inspect retrieval provenance and outcomes. A groundedness problem may begin with missing, stale, or inappropriate retrieved material.
  4. Examine tool selection, arguments, returned data, retries, and authorization or policy decisions.
  5. Compare the observed execution path with the intended workflow and identify the first divergent step.
  6. Run the relevant evaluation or regression check and record whether the issue is task completion, relevance, groundedness, tool-call accuracy, safety, or infrastructure.

This approach keeps a poor answer from being misclassified as a platform outage and keeps a platform failure from being dismissed as a model-quality issue. It also produces a more useful correction: change a dependency, retrieval configuration, tool contract, policy gate, prompt or model version, or workflow orchestration according to the evidence.

Common mistakes and how to avoid them

Treating uptime as proof of quality

A healthy endpoint can return an unsuitable answer. Keep service-health monitoring, but add outcome checks that correspond to the task.

Logging only the final response

The final answer may not explain a failure caused by retrieval, a tool choice, a permission decision, or an earlier model call. Trace connected steps and retain enough permitted context to diagnose the sequence.

Capturing every prompt and payload by default

Prompts, responses, retrieved data, and tool exchanges may contain sensitive information. Define what is necessary for operational diagnosis, minimize or redact collection, restrict access, and set retention and residency rules.

Using one quality score for every workflow

Different tasks have different failure modes. A grounded answer, a correctly invoked tool, and a completed multi-step transaction are not interchangeable outcomes. Pick evaluation dimensions that reflect the actual task and risk.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Ignoring version and configuration changes

A model, prompt, retrieval setting, tool schema, or orchestration change can alter execution without causing an HTTP error. Record relevant versions and compare behavior against a baseline.

Alerting on every evaluation fluctuation

Quality measures need task-specific thresholds and review context. Establish a baseline, examine meaningful changes, and avoid treating a single evaluation result as a universal verdict.

Assuming a standard guarantees identical telemetry

Shared conventions can ease interoperability, but instrumentation support and field coverage may differ. Verify what the selected SDK, framework, and backend actually emit and preserve.

Platform examples and standards

Official documentation illustrates several approaches, not a product ranking. Microsoft guidance discusses AI-native telemetry, evaluation, behavioral baselines, and governance. Google Cloud describes agent observability using logs, metrics, traces, and prompt/response data. Microsoft Foundry covers evaluation, monitoring, and tracing. AWS OpenSearch AI observability describes an approach based on OpenTelemetry and GenAI conventions. Grafana Cloud documentation covers agent traces, costs, quality, and evaluation.

OpenTelemetry provides a useful path toward common GenAI telemetry fields, but standardization is not a reason to delay useful instrumentation or to assume every provider implements the same convention. The OpenTelemetry article dated March 6, 2025 is useful context for the standards’ direction; current platform documentation is the better source for a provider’s present implementation details.

Frequently asked questions

How do I observe an AI agent?

Keep the application’s existing logs, metrics, and distributed traces, then add connected evidence for model calls, retrieval, tool invocations, orchestration, policy decisions, token use, versions, and final task outcomes. Apply data contracts that define what content may be collected and who may access it. Pair the trace with repeatable evaluations for quality and safety.

Is AI agent observability a replacement for application monitoring?

No. It is an extension. Traditional monitoring remains the way to detect service availability problems, latency, dependency failures, throughput changes, and infrastructure bottlenecks. Agent observability adds the behavioral and outcome evidence that those signals cannot provide.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What should I log from an AI agent?

At minimum, log a run identifier, timing and status, agent and model versions where available, token usage, retrieval and tool activity, execution relationships, and the final outcome. Capture prompt, response, retrieved text, and tool payloads only under an explicit policy, with minimization, redaction, access control, retention, encryption, and residency rules.

How do I trace tool calls and LLM calls?

Create a parent trace for the run and child spans for orchestration, model calls, retrieval, tools, and relevant dependencies. Preserve parent-child relationships and identifiers across the workflow. Check your framework’s actual instrumentation because OpenTelemetry conventions are evolving and implementations differ.

How do I know whether an agent gave a good answer?

Evaluate the dimensions that match the task: completion, groundedness, relevance, tool-call accuracy, safety, and authorization or policy compliance where applicable. Run repeatable checks and regression tests, and link the result to the trace and version context. A successful HTTP response is not a quality assessment.

Do I need to store full prompts and responses?

Not necessarily. Full content can improve diagnosis but can also create privacy, legal, retention, and residency obligations. Use metadata, redaction, sampling, or selective capture when that supplies enough evidence. Make the decision explicitly for each data class instead of collecting everything by default.

What’s actually slowing this PC down?

Pick the symptom - the matching free tool is one click away.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Can OpenTelemetry standardize agent observability?

It can provide shared GenAI terminology and fields that make cross-tool collection easier, but the conventions and ecosystem continue to develop. Confirm the current semantic conventions and the coverage of the SDK, framework, collector, and backend you plan to use.

Which product should I buy?

There is no universal choice in the reviewed guidance. Agent tracing platforms, AI evaluation services, and cloud monitoring backends cover overlapping needs. Compare their current tracing depth, evaluation support, data controls, retention, integrations, and cost model with your workflow and existing monitoring system.

What is the first implementation step?

Choose one representative workflow and trace it end to end. Preserve the run identifier through orchestration, model, retrieval, tools, and dependencies; retain only permitted context; then add token and operational metrics and task-specific evaluations. Use what you learn to set baselines before expanding coverage.
