An accounts-receivable AI workflow is ready for production only when you can show what data it touches, which payment systems it can influence, who approves consequential actions, how the model was tested, and what evidence will be retained. Use the checklist below to establish PCI DSS boundaries, protect invoice and payment information, control vendor risk, and keep a human accountable for money-moving or customer-impacting decisions.

1. Define the workflow and its security boundary

Start with a complete inventory rather than a list of AI products. An AR process often spans invoice ingestion, optical character recognition (OCR), cash application, collections prioritization, dispute handling, refund recommendations, bank-detail changes, customer communications, fraud or identity checks, and payment release. Record every model, prompt template, retrieval source, plug-in, API, queue, human user, and service provider involved.

For each component, identify whether it can store, process, transmit, display, or influence payment-account data. Include systems that do not hold card data but can affect the security of a cardholder-data environment, such as an AI orchestration layer, identity provider, logging platform, cloud storage bucket, help-desk integration, or managed security service. Draw a data-flow diagram showing where information enters, where it is transformed, where a model receives it, and where an output can trigger an accounting or payment action.

  • Mark the source and destination of every invoice, remittance, bank account number, card token, customer identifier, employee record, and authentication credential.
  • Document trust boundaries between your ERP, payment gateway, treasury platform, collections system, AI service, retrieval store, and human approval queue.
  • List every way a model can call a tool, write to a record, send a message, create a refund, alter bank details, or release a payment.
  • Assign an owner for each boundary and state which team can disable it during an incident.

PCI Security Standards Council guidance published in 2025 states that AI systems must be deployed and managed in compliance with applicable PCI SSC requirements. AI complexity does not remove an existing obligation; it makes the boundary harder to see, so the inventory is the control that makes the boundary explicit.

2. Classify and minimize the data sent to AI

Create a field-level classification for the information an AR model can receive, retain, retrieve, or generate. At minimum, distinguish cardholder data, sensitive authentication data, bank details, credentials, API tokens, cryptographic keys, invoices, customer identifiers, employee data, and ordinary business text. Record whether each field is required for the use case, whether it can be masked or tokenized, and how long it must be retained.

Remove secrets before prompting

Do not put high-impact secrets or unprotected sensitive data into prompts, fine-tuning sets, evaluation files, logs, or retrieval indexes. A collections model may need an invoice balance, due date, currency, and dispute status; it usually does not need a full payment-card number, a private key, or an unrestricted export of the customer master. Replace direct identifiers with stable tokens where the model does not need to know the identity.

Control copies and derived data

Minimization applies to embeddings, cached responses, conversation history, support tickets, and model-monitoring samples as well as the original invoice. Set retention and deletion rules for each copy. Verify that debugging and analytics environments do not receive production secrets, and prevent prompts or retrieved documents from becoming an unapproved training corpus. Enforce least privilege so a model, operator, and integration token can access only the records needed for the assigned task.

3. Determine whether the workflow is in PCI DSS scope

Scope is based on function and influence, not on whether a particular AI vendor claims it never stores card numbers. Include your AR organization and any AI, cloud, payment, or security provider that stores, processes, transmits, or can affect the security of payment-account data. PCI SSC guidance expressly includes service providers that can impact a cardholder-data environment even when they do not directly store or transmit that data.

For each integration, document the reason it is in scope or the evidence supporting a defensible exclusion. A model that only summarizes redacted invoices may be outside the cardholder-data flow, while the same model becomes relevant when a connector can retrieve payment records, alter a settlement account, or send an instruction to a payment service. Reassess scope when prompts, tools, data sources, model providers, or network paths change.

Questions to answer in the scope record

  • Can the AI service receive, infer, display, or log cardholder or payment-account data?
  • Can it call a system that stores or transmits that data?
  • Can a compromised prompt, retrieval document, token, or plug-in bypass a control around the cardholder-data environment?
  • Which provider personnel, subprocessors, regions, and support channels can access the service?
  • What segmentation, tokenization, redaction, or policy enforcement separates the AI workflow from payment systems?

4. Establish governance and accountable ownership

Assign named owners before enabling automation. The minimum set is a business owner for the AR outcome, a security owner, a privacy owner, a model or provider owner, an approver for consequential actions, and incident-response contacts. Define who accepts residual risk and who can authorize a production release.

NIST AI RMF 1.0, published in 2023, is described as voluntary, rights-preserving, non-sector specific, and use-case agnostic. Use that structure to document the intended purpose, risk tolerance, prohibited uses, affected people, operating environment, and residual risk for each AR model. The NIST AI RMF Playbook is guidance rather than a mandatory sequence: it says the Playbook is neither a checklist nor a set of steps that must be followed in its entirety. Select the practices that fit the workflow and record why they were selected.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Write explicit use rules

  • State what the model is allowed to recommend, what it may execute automatically, and what it must never do.
  • Define acceptable confidence ranges and the conditions that force a case into manual review.
  • Specify segregation of duties: the person who configures a rule or model should not be the sole person approving a refund or bank-detail change.
  • Set a review date, a change-approval route, and an emergency suspension authority.

5. Map model context, impacts, and limitations

Maintain a model record or equivalent for every production and material test deployment. Capture the model’s purpose, base model and version, training and fine-tuning data, update cadence, geographic processing locations, subprocessors, retention behavior, access roles, known limitations, and dependencies. Record which customer groups and employees can be affected by an error.

Map concrete failure impacts rather than using a generic “AI risk” label. A wrong cash-application match can leave an invoice unpaid; a collections-priority error can cause unequal treatment; a hallucinated dispute reason can trigger an improper customer communication; a manipulated retrieval document can redirect funds; and a leaked prompt can expose personal or payment information. Include legal, contractual, financial, operational, privacy, and customer-trust consequences in the risk assessment.

6. Test before release and after every material change

Testing must cover the model, its prompts, retrieval content, tools, permissions, and fallback path. Preserve test data descriptions, expected outcomes, results, reviewer names, model and prompt versions, and release approvals.

Minimum test areas

  • Accuracy: Measure invoice extraction, remittance matching, dispute classification, and recommendation quality against representative, labelled cases.
  • Robustness: Vary document layouts, currencies, languages, missing fields, duplicate invoices, partial payments, and unusual but valid customer behavior.
  • Security: Test prompt injection, malicious attachments, retrieval poisoning, tool-abuse attempts, token misuse, data exfiltration, and unauthorized role escalation.
  • Privacy: Check whether outputs reveal information from unrelated customers, hidden prompts, training examples, logs, or restricted retrieval sources.
  • Fairness and impact: Examine whether collections prioritization or customer treatment creates unjustified differences among relevant groups.
  • Explainability: Require a usable reason, source record, or rule trace for recommendations that a reviewer must approve.
  • Fallback behavior: Verify that low confidence, unavailable services, contradictory records, and timeouts create a safe manual queue rather than an automatic action.

NIST SP 800-63-4 calls for disclosure of AI or machine-learning training methods, datasets, update frequency, and completed testing when such systems are used in identity-related processes. Apply the same evidence discipline to AR fraud and identity checks, and retain the disclosure and test record with the system documentation.

7. Gate high-impact actions with human approval

Use automation authority proportional to impact and reversibility. Recommendations such as a suggested invoice match can be reviewed in a queue; actions that move money, change identity or access, or create legal exposure need trained human approval and segregation of duties.

Require approval and dual control for

  • Bank-detail or beneficiary changes.
  • Refunds, payment release, write-offs, credits, and settlement instructions.
  • Account-access changes, password or authentication resets, and identity exceptions.
  • Legal notices and customer-impacting collection decisions.
  • Overrides of fraud, sanctions, or payment-risk controls.

Show the reviewer the source documents, extracted fields, model confidence, relevant policy, and a clear accept, reject, or escalate choice. Keep a manual queue for exceptions and a documented reason for every override. Add a kill switch that stops tool calls and outbound actions, a rollback path for changes already applied, and thresholds that prevent low-confidence cases from bypassing review. PCI SSC cautions against assigning AI responsibility for operations that require formal acceptance of responsibility; an approval control must therefore identify a human who actually accepts that responsibility.

8. Secure integrations, prompts, and vendors

Technical controls

  • Authenticate every service-to-service call and use narrowly scoped, short-lived tokens.
  • Encrypt data in transit and at rest, isolate tenants, and separate development, test, and production credentials.
  • Validate retrieved documents and tool parameters; treat external text as untrusted input.
  • Scan prompts, outputs, traces, and attachments for secrets before they enter logs or downstream systems.
  • Log prompts, retrieved sources, tool calls, approvals, outputs, and outcomes with tamper-evident time and identity information.
  • Limit outbound network access and block unapproved destinations from model-connected services.

Contract and due diligence controls

Review whether the provider uses customer data for training, how long it retains prompts and outputs, where processing occurs, which subprocessors are involved, how incidents are reported, how deletion is verified, and what audit evidence is available. Require notification terms that give your organization enough time to meet contractual, regulatory, and payment-security obligations. Confirm model-update controls, independent assurance reports where applicable, penetration-test or security-test summaries, access-review practices, and a workable exit and deletion process.

Compare hosted and self-hosted options on payment-data exposure, PCI scope, residency, retention controls, subprocessor transparency, audit evidence, latency, accuracy, explainability, human-approval support, rollback, and total operating cost. A self-hosted model can reduce some transfer and residency concerns but leaves your organization responsible for patching, infrastructure security, monitoring, and model operations; a hosted service may provide stronger operational controls while introducing provider and subprocessor dependencies.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

9. Operate, monitor, and respond continuously

Production approval is not the end of the control cycle. Monitor for model drift, unusual payment or refund behavior, access anomalies, data leakage, provider or model changes, retrieval-source changes, and control failures. Alert on sudden shifts in match rates, confidence distributions, exception volumes, approval patterns, outbound destinations, or high-value actions.

Incident response playbook

  1. Classify: Assign severity based on payment exposure, customer impact, data sensitivity, and whether money or access changed.
  2. Contain: Disable model tool calls, revoke tokens, isolate affected data stores, and move work to manual processing.
  3. Preserve: Retain prompts, outputs, retrieval documents, logs, approvals, model identifiers, configuration, and relevant system images.
  4. Investigate: Determine the entry point, records affected, actions taken, provider involvement, and whether the issue is a model, integration, data, or human-control failure.
  5. Notify: Follow contractual, payment-security, privacy, and legal notification requirements using the defined contacts.
  6. Recover: Restore from a known-good configuration, reconcile financial records, review pending actions, and require approval before re-enabling automation.
  7. Improve: Complete a post-incident review, update tests and controls, and record the owner and due date for each corrective action.

NIST’s risk-management lifecycle is expressed as Prepare, Categorize, Select, Implement, Assess, Authorize, and Monitor. Use those stages to schedule recurring reviews when a model, provider, data source, regulation, or business process changes.

10. Retain an evidence package auditors and operators can use

Evidence should allow an independent reviewer to reconstruct what the system was supposed to do, what it actually did, and who authorized it. Retain the following according to your legal, contractual, privacy, and payment-security retention rules:

  • Workflow inventories, architecture and data-flow diagrams, and PCI scope decisions.
  • Data classifications, minimization rules, retention schedules, and access reviews.
  • Risk assessments, privacy or data-protection impact assessments where applicable, and residual-risk acceptances.
  • Vendor due diligence, contracts, subprocessor lists, assurance reports, incident terms, and deletion confirmations.
  • Model cards or equivalent records, training-data descriptions, version identifiers, prompt and retrieval configurations, and update history.
  • Accuracy, robustness, security, privacy, fairness, explainability, and fallback test results.
  • Release approvals, change tickets, human-approval records, exception reasons, and segregation-of-duty evidence.
  • Training records, monitoring reports, alert investigations, incident tickets, recovery evidence, and periodic review sign-offs.

NIST describes trustworthy AI across design, development, deployment, use, and evaluation. Keeping evidence across the full lifecycle prevents a narrow launch approval from becoming the only proof that controls existed.

11. A practical implementation sequence

  1. Prepare: Name owners, define the business purpose, prohibit unacceptable uses, and set risk tolerance.
  2. Categorize: Inventory data, systems, users, providers, tools, and affected customers; classify payment and personal information.
  3. Select controls: Decide what must be redacted, tokenized, encrypted, segmented, logged, reviewed, or blocked.
  4. Implement: Configure least privilege, secure APIs, retention and deletion, retrieval validation, approval queues, kill switches, and rollback.
  5. Assess: Run representative accuracy, adversarial security, privacy, fairness, and fallback tests; fix failed cases.
  6. Authorize: Obtain business, security, privacy, model-owner, and consequential-action approvals, recording residual risk.
  7. Monitor: Review drift, access, provider changes, financial anomalies, incidents, and evidence on a defined schedule.

Do not treat the sequence as a one-time project. Repeat it whenever the workflow gains a new data source, tool, model, region, provider, action authority, or customer-impacting use.
