When two business reports show different numbers, first check whether they measure the same thing on the same basis. A mismatch may be a real error, a valid difference in definition or timing, an explained adjustment, or an issue that remains unresolved. Do not change a figure just to make the reports agree: trace both numbers, identify the cause, choose a benchmark suited to the report’s purpose, and document the decision.
Why can two business reports show different numbers?
A matching label does not guarantee a matching measure. Reports can differ because they use different definitions, periods, populations, accounting or measurement bases, units, filters, data sources, or calculations. They may also differ because of missing or duplicated records, a changed mapping, a formula error, or a presentation mistake.
Before treating a difference as an error, compare the reports across these dimensions:

| Scope | Are the same entities, locations, products, accounts, people, and exclusions included? |
| Basis | Do the reports apply the same accounting or measurement policy, recognition rules, and gross-versus-net treatment? |
| Units | Are currency, scale, unit, precision, and conversion factors consistent? |
| Data lineage | Do the figures use the same source system, extraction, version, mappings, and transformations? |
| Completeness | Are missing, duplicated, late-arriving, or invalid records handled the same way? |
| Presentation | Are aggregation, rounding, filters, and explanatory context consistent? |
| History | Did a definition or method change, and were prior periods restated or the change explained? |
Context dates deserve particular attention. SEC staff has described filing errors involving stale dates carried forward from an earlier period, the wrong comparative year, calendar year-end used for a non-calendar fiscal year, or an incorrect event or measurement date. How to reconcile conflicting numbers step by step
1. Define the measure and its purpose
Write down what the number represents, who relies on it, and what decision it supports. A revenue figure, for example, may refer to recognized revenue, billed sales, or cash collected; those are related measures but not interchangeable. Establish the intended definition before comparing totals. The UK Government’s Government Data Quality Framework recommends understanding a data asset’s purpose and defining what good data means for that use.
2. Align the comparison basis
Check the comparison dimensions in the table: definition, period, date context, included population, basis, currency and units, filters, missing-value treatment, and formula. Record any differences rather than silently normalizing them. If a report is meant to cover a non-calendar fiscal year, for instance, a calendar-year date can make an apparently comparable figure wrong.
3. Trace both figures to their sources
For each report, record the originating system or document, extraction time, included records, mappings, and transformations. Compare the underlying inputs, the processing applied to them, and the reported result. The UK Department for Education’s data-quality framework for statistical outputs describes checks across those stages. For financial reporting, compare the report with ledger data or a trial balance where appropriate.

4. Check for mechanical faults
Inspect the details behind each total before editing a reported figure. Look for:
- Accounts or records that are missing or duplicated.
- New or changed accounts that are absent from a report mapping or totaling definition.
- Filters, exclusions, or date ranges that differ between reports.
- Changed mappings, formula errors, or incorrect aggregation.
- Inconsistent treatment of missing, invalid, or late-arriving data.
In Microsoft Dynamics 365 Business Central, Microsoft identifies new general-ledger accounts that have not been added to financial reporting, accounts omitted from totaling definitions, and duplicate account listings as possible reasons a report may not balance. Its Troubleshoot Financial Reporting guidance also describes validation figures designed to calculate to zero as a way to spot report-design errors. These are product-specific examples, but the checks illustrate common mapping and design problems.
5. Recalculate totals and validate the report
Independently recompute important subtotals and totals from the underlying inputs. Add or review control figures, then compare amounts and descriptions with the financial report or other authoritative source. For information intended to agree with an audited financial report, Australian auditing standard ASA 720 gives an audit example: compare the information with the financial report, consider whether wording changes imply a different meaning, and check the arithmetic of any reconciliation obtained from management. This describes auditor responsibilities under that standard, not a universal procedure for every business.

6. Explain the remaining variance
For each residual difference, identify the specific records, account, timing, definition, or transformation responsible. Classify the result as a correction needed, a valid difference in scope or measurement, an explained adjustment, or unresolved pending evidence. Do not force unlike measures to match.
For U.S. public-company non-GAAP financial measures, SEC staff guidance says an applicable reconciliation should identify the most directly comparable GAAP measure and provide enough detail for readers to understand the reconciling items. The guidance also cautions against giving the non-GAAP measure greater prominence than its comparable GAAP measure. These requirements concern the relevant SEC context; they are not a rule for every internal report.

7. Correct the cause and preserve the record
When a genuine error is found, fix it at the most repeatable upstream point that is practical, such as a source, mapping, or transformation, rather than relying only on a one-off report adjustment. Some legacy systems or report constraints may make an upstream correction difficult. A Bank of England 2021 discussion describes firms checking and correcting data at both input and output layers, as well as challenges in reconciling related data across multiple reports.

Keep a record of the change, owner, reason, effective date, affected reports, and any historical restatement or explanatory note. For sustainability reporting, GRI 1: Foundation 2021 requires consistent information to support analysis over time and between organizations. It also advises consistency in methods and assumptions, context for differences, and restatements or explanations when historical data changes. The applicable GRI edition depends on the reporting context; consult GRI’s standards page before making compliance claims.
8. Add a preventive control
Make recurring comparison rules, ownership, tolerances, change control, and sign-off explicit. The Government Data Quality Framework recommends defining rules and targets, monitoring performance bands, prioritizing issues, and addressing root causes. Department for Education guidance also identifies planning, automation, documentation, and change management as quality enablers.

Choose the figure that is fit for the report’s purpose and governed by the applicable reporting basis—not simply the newest, largest, or most convenient number. Assess whether the source is reliable and controlled, whether its date and population match the intended measure, and whether its inputs and transformations can be verified. PCAOB AU 329.16 lists source independence, reliable systems and controls, audit testing, and varied sources among considerations for assessing data reliability. External financial, regulatory, statistical, and sustainability disclosures are governed by jurisdiction- and framework-specific requirements. The SEC guidance above concerns U.S. non-GAAP financial measures; ASA 720 is an Australian auditing standard; GRI 1 concerns sustainability reporting. None should be presented as a universal rule for all business reporting. For federal audit contexts in the United States, the GAO Financial Audit Manual is a deeper audit reference; its stated revision and effective dates apply to federal audits, not as a general company procedure.
What should a reconciliation record contain?
A concise record makes the decision reproducible and helps prevent the same mismatch from returning. Include:
- The report names and figures being compared, including version or run date.
- The intended measure, purpose, period, scope, and calculation basis.
- The source systems, extraction times, key mappings, and transformations.
- The variance and the records, accounts, or rules that explain it.
- The classification: correction, valid basis difference, explained adjustment, or unresolved issue.
- The chosen benchmark and why it is appropriate for the report’s purpose and applicable rules.
- The corrective action, owner, effective date, affected outputs, and any restatement or explanation.
- The preventive check, tolerance, reviewer, and sign-off for future runs.
A number that remains unresolved should be labeled and escalated with its impact and missing evidence, rather than presented as reconciled. If the difference is legitimate, explain the basis clearly; if it is an error, correct it and retain enough history to show what changed and why.
