You can use a Google Cloud Compute Engine virtual machine (VM) to run an encoder such as FFmpeg and send a prerecorded church service directly to YouTube Live. Create the event and obtain its stream URL and key in YouTube Live Control Room; the VM runs the encoder but does not create the YouTube event. Google Cloud’s separate Live Stream API is optional and is not required for this direct-to-YouTube setup.

Choose the right Google Cloud streaming setup

Compute Engine is Google Cloud’s service for creating and running virtual machines on Google infrastructure. In this workflow, the VM is simply a remote computer that hosts an encoder process and a copy of the recording.

Setup Use it when What to account for
VM runs an encoder and streams directly to YouTube You need a remote host to play a prerecorded file into a YouTube Live event. You manage the encoder, VM, network connection, and YouTube stream key.
VM or encoder sends media to Google Cloud Live Stream API Your project needs that service’s managed ingest, transcoding, and HLS or DASH outputs for downstream playback. This adds a managed media service. It is not a required step for direct YouTube ingestion.

Google Cloud’s Live Stream API documentation discusses SRT and RTMP inputs and HLS/DASH outputs for that API. Those details describe Google’s managed media workflow, not the YouTube ingest endpoint. Do not use a Live Stream API input URI as the destination for a direct YouTube stream.

Before you start: rights, eligibility, and the event

Confirm rights to everything in the recording

Review the recording for worship music, performances, sermon illustrations, and other third-party material. YouTube’s livestream terms say the provider represents and warrants that it has the necessary rights to exploit live and archived content on Google services, including applicable music licensing rights from artists, labels, publishers, and other royalty participants. A platform’s ability to accept a stream does not grant your church rights to material it does not own. License scope varies by work and jurisdiction; do not assume a particular church or blanket license covers online streaming without checking its terms.

Whether the stream is public, unlisted, or archived does not by itself resolve the rights question. An unlisted stream should not be treated as a way around rights enforcement.

Check the channel’s live-streaming eligibility

YouTube’s current eligibility guidance says the channel must be verified and must not have had live-streaming restrictions in the preceding 90 days. YouTube also says live streamers must be at least 16. Check the channel’s status in YouTube Studio before scheduling the service.

Create or schedule the YouTube event

  1. In YouTube Studio, create or schedule a live stream for the channel that will broadcast the service.
  2. Set the event title, description, privacy, and other metadata for the intended audience.
  3. Open the event’s stream settings in Live Control Room and locate the stream URL and stream key. YouTube’s encoder instructions say to enter these values in the encoder.

A scheduled broadcast of a prerecorded service is not the same thing as a YouTube Premiere, an uploaded video, or a service captured live. Check the current YouTube event controls and policies for the format you plan to use; do not assume every prerecorded format is permitted in every circumstance.

Create and prepare the Compute Engine VM

  1. Create a VM. In Google Cloud Console, create a Compute Engine instance in a region that suits your operational needs. Choose an operating system and resources that can run your selected encoder and sustain the required video encoding and network output. There is no universal machine type or cost estimate for every recording; workload, region, run time, disk, and network transfer all affect the choice.
  2. Connect to the VM. Use Compute Engine’s documented SSH access for a Linux instance, or the appropriate access method for the operating system you selected. Limit account and instance access to people who need to operate the broadcast.
  3. Make the recording available. Copy the service file to storage the VM can read, and confirm the file opens and has the expected duration, picture, and sound. A camera or capture card is not needed when the source is already a recording.
  4. Install and configure an encoder. FFmpeg is one encoder option referenced in Google Cloud’s media guidance. A command-line VM can run an encoder without an interactive desktop, but do not assume a particular instance has hardware acceleration. Select settings suited to the available CPU or encoder capability and test them on the actual VM.

Keep the VM’s software, access controls, and recording storage appropriate to your church’s security practices. The stream key is a credential, not ordinary configuration to publish.

Configure the encoder for YouTube Live

Copy the server URL and stream key from the specific YouTube event into the encoder’s destination settings. Use YouTube’s current event values rather than a destination copied from a Google Cloud Live Stream API example.

  • Transport: YouTube recommends RTMPS, the secure variant of RTMP.
  • Video: YouTube’s current encoder guidance includes H.264, H.265/HEVC, and AV1 options in applicable workflows. Choose a codec supported by both your encoder and event workflow.
  • Rate control: YouTube recommends constant bitrate (CBR). Set a rate appropriate to the chosen resolution, frame rate, source, encoder capacity, and YouTube’s current guidance.
  • Keyframes: YouTube recommends a 2-second keyframe interval, not exceeding 4 seconds.
  • Audio: YouTube recommends 44.1 kHz for stereo or 48 kHz for 5.1 audio, with 128 Kbps stereo or 384 Kbps 5.1 audio. Use the format your production and encoder actually supply.

The stream’s encoding rate must fit the VM’s processing capacity and available network egress, and the result must remain continuous. A powerful-looking setting is not useful if the VM cannot encode or send it reliably. The source file, event configuration, encoder build, and YouTube’s current supported settings all affect the correct values.

Illustrative FFmpeg command shape

The following is a template, not a tested command. Replace the destination with the current YouTube RTMP(S) server URL and stream key shown for your event, and adjust codecs, frame rate, keyframe interval, audio, and bitrate to match the source and current event guidance.

Here, -re paces file input in real time, and -g 60 corresponds to a two-second GOP only if the output is 30 frames per second. If you change the frame rate, recalculate the GOP length to preserve the intended interval. Confirm the correct output protocol and endpoint syntax for the encoder and URL format you are using; the template does not establish that every URL should be constructed by appending the key. Never paste a Google Cloud Live Stream API example URI into this YouTube command.

Preflight, go live, and end the broadcast

  1. Start early. Run the encoder before the planned start time so the event has time to receive the signal and show a preview in Live Control Room.
  2. Check the source and preview. Confirm the correct file is playing, the image is visible, audio is audible and in sync, and the expected service duration is plausible.
  3. Listen and watch like a viewer. YouTube recommends testing with audio and movement similar to the real stream. Check actual speech and music levels, transitions, and any long or silent sections.
  4. Review stream health and messages. Monitor Live Control Room for stream health warnings or errors before and during the service. A VM process running without an obvious error does not prove viewers are receiving healthy audio and video.
  5. Start the event deliberately. Once the preview is present and the event details are correct, use the event controls in Live Control Room to go live.
  6. End both sides cleanly. When the service is over, stop the encoder and end the stream using the workflow shown in YouTube Studio. Then check the event and archive. YouTube’s encoder guidance says streams under 12 hours are automatically archived, but verify the archive for your event rather than treating that guidance as a guarantee for every account or setting.

Protect and recover the stream key

Treat the key like a password. Do not place it in a public script repository, screenshots, shared logs, or other material accessible to people who do not operate the broadcast. Restrict VM and cloud-account access to authorized operators. If the key is exposed, reset it in YouTube Studio and update the encoder with the replacement before streaming again.

Troubleshoot common failures

Symptom Likely cause What to check or do
No preview appears in Live Control Room The encoder is not sending to the event’s current endpoint, the key is wrong, or the process did not start. Check the event’s stream URL and key, encoder output and connection messages, and whether the VM can reach the destination. Do not substitute a Live Stream API URI.
Preview appears, but the event is not live The encoder is sending, but the event has not been started in YouTube Studio. Confirm the scheduled event and use its Live Control Room controls to start the broadcast when ready.
Video stutters or the connection is unstable The VM may be unable to encode at the chosen settings, or network egress may be insufficient or inconsistent. Check encoder and VM resource use, output rate, and network continuity. Lower the workload or encoding rate as appropriate, then rehearse long enough to validate stability.
Audio is silent, distorted, or out of sync The source may have an unexpected audio track, or encoder audio settings may not match the source. Inspect the file’s audio, verify the selected track and sample rate, and listen to the YouTube preview. Use YouTube’s recommended audio settings as a reference, not a substitute for testing.
The wrong service or an incomplete recording plays The VM is pointed at the wrong file, or the file itself is incomplete. Verify the filename and duration before the event; monitor playback and compare it with the planned service.
The stream stops unexpectedly The encoder process, VM, or network connection may have stopped, or YouTube may have ended the ingest. Check the encoder and VM status, Live Control Room messages, and current event key. Restart only after confirming the event’s state and the cause; re-run a preview check.

Estimate the VM cost for your broadcast

A reliable total cannot be given without the selected VM type, region, run time, disk needs, and network transfer. Check Google Cloud’s live pricing information for the configuration you select, and account for the time the VM and any attached resources remain active. A full-duration rehearsal can reveal whether the selected instance and egress are adequate, but it also adds to usage.
