AI succeeds at work when organizations connect it to valuable problems, redesign the workflows around it, and give people clear authority to guide, check, or stop its actions. Buying tools or giving employees access is only the beginning: lasting results depend on execution, workforce capability, leadership, and governance working together.
Why AI access alone does not transform an organization
Individual access to AI can help employees with discrete tasks, but it does not by itself change how work moves through an organization. McKinsey’s 2026 survey of 750 employees and leaders describes three horizons: enablement, in which individuals use AI; automation, in which AI is applied across workflows; and reinvention, in which roles and operating models are redesigned.
Only 11% of surveyed leaders said their organizations had reached the reinvention horizon. Among leaders in that group, 48% reported enterprise value capture, compared with 24% in automation and 13% in enablement. These are survey responses, not proof that reinvention alone caused the difference; McKinsey asked leaders about enterprise value capture, not all respondents. McKinsey’s analysis explains the three horizons.
What effective AI adoption bundles together
The elements reinforce one another. A technically capable system will not deliver much if it is disconnected from real work; a redesigned workflow can fail if employees lack skills or leaders have not assigned decision authority. A useful adoption approach joins six elements:

- A valuable, defined problem: Identify the business outcome the organization needs, rather than starting with a tool and searching for a use.
- Workflow fit: Connect AI to the information and systems required for the task, and determine which steps it can reliably perform.
- Human judgment: Specify where people review outputs, handle exceptions, make consequential decisions, or override the system.
- Leadership and ownership: Assign accountable owners, decision rights, and outcome measures.
- Workforce capability: Give affected employees the skills, support, and confidence to use the system as intended.
- Governance and execution: Set permissions, safeguards, monitoring, and escalation paths that fit the use case’s risks.
This is an evidence-informed framework, not a validated scoring model or a guarantee of results. The right balance depends on the work and the consequences of error.
Redesign work instead of adding AI to old processes
AI can assist an existing task, automate linked steps, or prompt a more fundamental redesign of roles and operating models. Deloitte recommends streamlining workflows that AI can execute end to end while people focus on judgment, exception handling, and strategic oversight. It cautions against merely layering AI onto legacy processes. This is Deloitte’s guidance, not a controlled experimental finding.

Deloitte reports that 66% of organizations in its 2026 report said enterprise AI had delivered productivity and efficiency gains. That figure describes the report’s respondents; it should not be read as a result for every organization or as proof that any particular implementation will produce gains. Deloitte’s 2026 report frames the business question as “What does AI do for business?”—the practical answer depends on which work changes and how outcomes are measured.
Keep human judgment where accountability matters
Human involvement does not have to mean manually checking every routine output. It means making clear which actions AI may take on its own and which require review, approval, or escalation. Routine, reversible work may support more automation; decisions affecting people, safety, money, legal obligations, or significant business commitments call for appropriately stronger oversight.

UK government survey findings illustrate how common checking is among businesses already using AI. In the Department for Science, Innovation and Technology’s survey of UK businesses, 84% reported at least some human input or checking of AI outputs or decisions; 67% reported significant input or checking, while 2% reported none. Fieldwork ran from 12 February to 2 May 2025, with 3,500 business interviews and 100 follow-up qualitative interviews. These figures describe surveyed UK AI-using businesses, not all organizations or unreported “shadow AI” use. The UK government’s AI Adoption Research provides the survey context.
For agentic AI—systems that can take actions through connected tools—OpenAI recommends providing company context, setting permissions and governance, applying human review, and sharing effective workflows. Those recommendations are from OpenAI, and its usage findings reflect its own enterprise customer base. The principle is broadly useful: do not grant an agent authority simply because it can technically perform an action. Decide what it may access, what it may change, and when it must hand control to a person. OpenAI’s enterprise analysis discusses this shift from assistance to execution.

Build capability and remove implementation barriers
Training is only one part of readiness. Teams also need workable tools, integration support, time to adapt, and a way to raise concerns or report failures. In the UK government survey, among businesses using AI, 54% cited limited AI skills, expertise, or knowledge as a barrier to wider adoption; 37% cited a lack of tools or platforms for developing AI models; and 26% cited projects being too complex or difficult to integrate and scale. The findings point to organizational and implementation constraints alongside technical ones.
Leadership should treat capability building as part of delivery rather than a one-off launch activity. Employees need role-specific guidance: what the system is intended to do, how to verify its work, what information they may provide, and where to escalate uncertainty. Managers need the authority and skills to change processes, not just encourage tool use.

Connect governance to everyday execution
Governance works best when it is built into the decisions and workflows where AI is used. That means clear accountability, access controls, review rules, monitoring, and a defined route for exceptions. A policy document alone cannot resolve who approves a consequential action or who responds when the system behaves unexpectedly.
KPMG reports a relationship between stronger reported performance outcomes and integrating governance, trust, and accountability into decisions and workflows. Its survey covered more than 1,750 senior leaders across 20 countries, so this is a reported association rather than proof of causation. KPMG also found that 58% of surveyed leaders said enterprise-wide capabilities were critical, while 12% said their organizations delivered them effectively. Adrian Clamp, KPMG International’s Global Head of Consulting Strategy & Investment, said: “Real value from AI requires operating as an intelligent enterprise – aligning strategy, decisions, and execution. Yet, most organizations have not redesigned themselves to do so, with complexity rising faster than performance. As a result, many risk scaling AI without delivering sustained enterprise impact or meaningful returns.” KPMG’s 11 June 2026 release describes its findings.
A practical sequence for putting the bundle into practice
- Choose an outcome before a tool. Define the problem, who benefits, and how the organization will tell whether the work improved.
- Map the real workflow. Identify inputs, handoffs, decisions, exceptions, and systems involved; distinguish tasks AI can assist from steps suitable for automation or redesign.
- Set boundaries and decision rights. Name who owns the result, what the AI may access or do, when a person must approve or review, and who can pause or override it.
- Prepare the people and infrastructure. Provide role-specific training, integrate necessary tools and data, and give employees a route to report errors or raise questions.
- Monitor outcomes and adapt. Measure business results and quality, not just logins or generated output. Use failures, exceptions, and employee feedback to refine the workflow and oversight.
- Scale in line with readiness. Expand only when operating capacity, capability, and controls can support the added use; reuse effective workflows where they fit rather than assuming every team has the same needs.
These steps synthesize recommendations and survey patterns from McKinsey, Deloitte, OpenAI, and KPMG; they are not a guaranteed recipe. Their practical value is to make the technology, human roles, leadership choices, and execution plan explicit before an organization scales.
