Games are usually delayed because a team has missed a production target, the game is not yet at its intended quality, or the publisher has decided another launch window is safer. Extra time can help when it is used to improve play, fix problems and finish certification—but it adds cost, can prolong stress, and does not guarantee a better launch. A delay may also be about avoiding a crowded release week rather than fixing an unfinished game.
Why do so many games get delayed?
The short answer is that ambitious games are difficult to estimate and coordinate, and their announced dates often arrive before the work is truly finished. System Shock 2 producer Justin Khan described the usual production reasons plainly: “Most often, it stems from teams missing their production goals or not quite reaching the level of quality they want from their project.” A public delay announcement may sound sudden, but the problems behind it have often been building for months.
That does not mean developers are lazy or that every project is badly managed. A game contains interdependent systems, content, technology and platform requirements; a missed milestone in one area can hold up work elsewhere. Jason Schreier said that all ten games covered in his 2017 book Blood, Sweat, and Pixels were delayed at some point. That is a striking set of case studies, not a census of the industry, but it illustrates how common schedule changes are even among projects that eventually ship.
There is no single-methodology census establishing what share of games were delayed in 2025 or 2026. Lists of delayed releases can show individual examples, but they should not be mistaken for an industry-wide rate.

What kinds of delay are there?
Two different decisions often get lumped together as “the game needs more time.” One is a production delay: the team needs more time to build, polish, stabilize or certify the game. The other is a market-window delay: the game is close to ready, but the publisher or developer wants a different release date.
| Delay type | What changes | Typical reason | What it does not prove |
|---|---|---|---|
| Production or quality | The launch date moves so development or release preparation can continue. | Missed milestones, bugs, balancing, engine changes, performance work or certification. | That the extra time will be enough to deliver a smooth or well-received game. |
| Market-window | The launch date moves to avoid a crowded or strategically poor week. | A major competitor’s date, a publisher’s release calendar or a more favorable marketing window. | That the game itself was substantially unfinished. |
Necrosoft’s Brandon Sheffield said the entire reason for delaying Demonschool was that Hollow Knight: Silksong announced a release for the day after it. That is a market decision, not evidence that Demonschool had suddenly developed a production problem. Sheffield also said the delay ultimately helped the game while creating turmoil and contributing to burnout inside the studio. A better launch date can still carry human costs.
Sometimes the motives overlap. A team may need more time and also want to avoid competing for attention. A release date is a decision about the build, the audience and the business calendar at once.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsWhy do AAA games take seven or eight years?
Large games take longer because they combine higher player expectations with more content, specialist work and coordination. The calendar may also include early planning or concept work before full production begins, so the time between an announcement and release is not necessarily the time a large team spent building the final game.
Diablo 4 lead engine engineer Marcin Undak said at Digital Dragons that major productions typically involve hundreds of people and hundreds of millions of dollars, and that “And they take three or more years to make. Recently, even seven or eight years is not that unusual.” This is an observation about contemporary AAA development, not a rule that every large game needs eight years.
One important cause is the growing quality bar. Tencent Games Strategy and Compliance vice president Yongyi Zhu told Game Developer in 2025: “The number one reason games are taking longer to make is that the quality bar has risen dramatically. Players today expect fun and engaging gameplay, cutting-edge visuals, memorable narrative and characters, and the ability to play whenever and wherever they want.” These expectations involve separate kinds of work. A game can need compelling systems, detailed environments, a stable online experience and support across devices—all at the same time.
Scope and visual ambition add more work than a trailer can show. Hushcrasher’s 2026 cost analysis estimated that scope increases doubled costs across every game category, while inflation had compounded to 28% since 2017 in the same cost series. Its estimates also show how design choices change the work: a 2D game was 32% cheaper than its 3D equivalent; multiplayer added about 20%; doubling playtime added 24%; and voiced audio added about 70%. These are estimates from that analysis, not universal prices for every project.

More people do not simply mean a game finishes proportionally faster. Hushcrasher reported that games with teams twice as large had budgets about 70% higher on average. It estimated that management roles account for 14% to 17% of credits in AA and AAA productions, and that doubling managers added another 32% in its model. Today, 35% of AAA credits list more than 50 distinct roles, compared with fewer than 30 distinct roles on a typical AAA game a decade earlier. Each additional discipline can improve a game, but coordinating work across disciplines also takes time.
Visual fidelity can create a particular coordination burden. Former AAA technical artist Heather Cerlan described the photorealism race as one reason teams spend effort on complex tools, technical problems and frame-rate fixes rather than on the kinds of gameplay changes players notice most. Even a seemingly simple object can involve multiple disciplines: a door may need materials and lighting, physics, sound, and correct behavior in every relevant game state. Multiply that work across characters, environments and weather, then verify it across consoles, PC configurations and performance modes, and the schedule becomes harder to predict.
Large teams also make schedule slips expensive. Former BioWare executive producer Mark Darrah said a 500-person team running one month late would “probably” add five to ten million dollars to the budget. Saber Interactive CCO Tim Willits gave a separate illustration: paying 200 developers $15,000 each per month amounts to well over $2 million monthly. Those are their reported examples, not a universal payroll formula. They show why a delay can be necessary for quality and still create intense pressure to ship.
The scale can be extreme. Rock Paper Shotgun, citing Jason Schreier’s Bloomberg reporting, said more than 4,700 people had worked on Grand Theft Auto VI. Rock Paper Shotgun extrapolated that a delay at that scale might cost more than $500 million using the above cost estimates; that is its back-of-the-napkin calculation, not a Rockstar disclosure. Rockstar has not confirmed a development budget in the information available to readers here. As reported by WIRED on October 21, 2026, the game’s current public release window was November 2026, following earlier public targets of 2025 and May 2026. The delay and scale are knowable; the quality of an unreleased game is not.
Why are release dates announced before a game is ready?
A date can help a publisher plan its slate and marketing, even when development still has substantial uncertainty. Sometimes a studio announces a project before full production so it can fill a catalogue or pass an internal review. That can start the public countdown years before the bulk of the team is working on the game.
There are also external deadlines. Nintendo eShop certification requires a minimum of 30 days before the release date, according to Khan. Submitting early is no guarantee that everything will be approved on schedule: Wadjet Eye’s Old Skies still slipped after being submitted months ahead. Physical editions can add supply-chain uncertainty too. Bitmap Bureau delayed Terminator 2D: NO FATE three times over global trade and tariff changes that delayed shipment of components for its Day One and Collector’s Editions.
Developers can be sincerely confident in a date and still be wrong. Yacht Club Games said its Halloween date for Mina the Hollower fit events including Steam Next Fest and the Summer Game Fest; later, the studio said, “The team needed more time to apply some final polish and balancing to the game.” Nightdive described its original estimate as “optimistic time horizon math” after work on System Shock 2 ports, including an attempted move from Unreal Engine 4 to Unreal Engine 5, took longer than expected. In that case, the studio could not deploy to Switch and Switch 2 as planned and had to pivot as time ran short.

Launch preparation itself is part of the schedule. Certification, platform compliance, physical manufacturing and marketing are not interchangeable with polishing the game. If any one of those runs late, the date can move even when other parts of the project are in good shape.

Does extra development time actually improve a game?
It can, but only if the team uses that time to solve the right problems and has enough runway to do so. Hooded Horse CEO Tim Bender told Game Developer in 2025: “Extra time in development can fundamentally improve a game’s reception on release.” That is a reason to treat a delay as a possible quality investment—not as proof that the final game will be good.
The most valuable extra months may be spent learning what the game should be, not merely adding content. Riot senior game producer Patrick Miller said the nearly decade-long development of 2XKO was about giving the team “more runway to solve problems at a reasonable pace instead of overloading them,” so shipping and post-launch support could be smoother. He said the team was glad it did not ship earlier versions of the game while it was still figuring out what to make. Extra time can protect room for iteration and help teams avoid making every late discovery an emergency.
There are examples on both sides. Baldur’s Gate 3 and Elden Ring are often cited as games that had substantial development time and were playable at launch; Baldur’s Gate 3 also made use of Early Access, which is part of its development context. By contrast, Cyberpunk 2077 was delayed from its original April 2020 public target, slipped further, and launched in December 2020 with serious bugs and performance problems, particularly on consoles. Sony removed it from the PlayStation Store for months. Later patches and the Phantom Liberty expansion improved its standing, but the launch reputation remained a lasting part of the story.
The lesson is not that Cyberpunk 2077 should have been delayed by exactly one more year; that counterfactual cannot be established from the available evidence. The more useful distinction is between extra calendar time and sufficient, well-directed time. A delay spent chasing extra visual fidelity may not solve broken quests, unstable performance or weak core systems. Nor can a date change compensate for a project whose scope, tools or management remain out of control.

Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →Smaller, more constrained projects offer another quality path. WIRED reported that Clair Obscur: Expedition 33 had a budget under $10 million, sold 8 million copies by April 2026 and had more than 500 Game of the Year awards. Darrah described a roughly 40-person core team and said it appeared to outsource all animation rather than employ internal animators. These figures do not show that small teams can always make games faster or better; they illustrate how limiting scope and relying on specialized partners can produce an ambitious result without the staffing scale of a blockbuster.
Is delaying better than crunching to meet the date?
Crunch is not a reliable substitute for a realistic schedule. It may temporarily increase hours, but it can also exhaust the people needed to finish, test and support the game. Remedy principal audio designer Ville Petteri Sorsa called crunch an easy workaround for failures in planning and management, often driven by financial pressure and unrealistic deadlines. Novaquark technical director John Walther said crunch has helped produce major blockbusters but is not sustainable because it burns teams out.

That does not make every delay painless or automatically humane. Khan described the demoralization of working long hours toward an approaching date only to have the game delayed anyway, while noting that relief can follow when the team knows it has more time to polish the work. Sheffield said the Demonschool delay caused studio turmoil and contributed to burnout even though he thought it was good for the game. A decision that improves the launch build can still prolong uncertainty and pressure for developers.
The popular saying “A delayed game is eventually good, but a rushed game is forever bad” is commonly attributed to Nintendo’s Shigeru Miyamoto, but that attribution is not verified. IGN reported in 2023 that it found no definitive proof that he said it. Former Origin Systems project director Siobhan Beeman recalled originating a similar phrasing; the sentiment existed in the industry. Gabe Newell’s separately documented version was: “Late is just for a little while, suck is forever. Right?” Treat the lines as industry catchphrases, not a guarantee that delaying makes a game good.
Post-launch updates have changed what “forever” means. Some games can be repaired through patches and substantial later work, as Cyberpunk 2077 demonstrates. But a rough launch can still cost players’ trust, affect reviews and sales, and leave people who bought the game early with a bad experience. “It can be patched later” is not a substitute for a playable release.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How can a delay change other games’ launch plans?
A high-profile date can reshape the release calendar around it. When Hollow Knight: Silksong announced a surprise launch, smaller games including Demonschool and Baby Steps moved their dates. Independent studios may have less ability to compete for attention against a sudden, widely anticipated release, especially if their marketing has already committed to a date.
A major title moving can also leave a gap that other publishers target—or cause releases to cluster around platform launches and other high-attention moments. That makes a delay a market signal as well as a production update. A game can be ready enough to ship but still move because its audience, press coverage or sales prospects look better in another window.
This is why early announcements create a difficult trade-off. Waiting until a game is nearly ready before naming a date lowers the risk of a public slip, but smaller and mid-sized studios may need earlier announcements to build awareness and attract store-page traffic. Nintendo’s reputation for announcing closer to release is not a model every 15-person studio can afford to copy. A marketing date can be necessary; it is also a promise made while the build remains uncertain.

In October 2026 comments reported by PC Gamer, Denis Dyack argued that some AAA publishers were using Early Access as a marketing beat for already-polished products, which could skew expectations for smaller projects that are genuinely unfinished. Readers should check what a particular Early Access release includes and what remains planned instead of assuming the label means either “nearly done” or “barely started.”

What should players take away from a delay announcement?
Take the reason at face value, but distinguish what the statement actually says from what it cannot promise. “More time for polish and balancing” identifies work the team says remains; it does not prove the game is currently broken or that every issue will be fixed. “We are changing the date to avoid a crowded window” describes a market decision, not necessarily a development failure.
- Look for the type of delay. Is the team naming unfinished work, platform certification or a competing release date?
- Check how concrete the new date is. A specific date helps players plan, but it remains a forecast until the game ships.
- Separate schedule evidence from quality predictions. A long development cycle does not establish that a game will be excellent or poor.
- Consider the studio’s runway. Extra months cost money, especially for large teams, while smaller studios may need a publisher, crowdfunding or other support to stay afloat.
- Remember the people behind the schedule. Players can be disappointed by a slip without concluding that developers are lazy; a delay can be the responsible choice and still be stressful for the team.
Delays are neither proof of failure nor a badge of care. The meaningful question is what the additional time is meant to accomplish, whether the studio can afford it, and whether the launch plan gives the team a realistic chance to do that work.
Frequently Asked Questions
Can a game be delayed after it has gone gold?
Yes. “Gold” generally refers to a build prepared for manufacturing or distribution, but certification, platform approval, physical production or a strategic release-window change can still affect when players receive it. For a particular game, the publisher’s announcement is the best source for which part of the launch plan moved.
Free tools Windows power users keep installed
One-click scans. No signup required.
Does a game’s long development time include years before full production?
Often it can. A project may be announced while only a small concept team is working on it, so the public wait can be much longer than the period when a full production team is building the release version. The announcement date alone does not reveal the project’s staffing history.
Why do publishers sometimes announce a release date so early?
A date can help coordinate marketing, retailer and platform planning, and the publisher’s release slate. For a smaller studio, announcing early may also help attract attention before launch, even though it means committing publicly while parts of development remain uncertain.
Does delaying a game usually hurt its sales?
There is no single outcome: moving a date can reduce competition for attention, but it may also disrupt marketing plans, frustrate buyers or increase costs. The examples in the article do not establish a general sales effect, and a delay by itself is not enough to predict commercial success.
