Unannounced games leak through more than hacks. People with legitimate access, external testers, platform visibility, exposed client-side content and cybersecurity incidents can each reveal unreleased information or builds. Studios reduce the risk through limited access, careful test design, participant rules, technical controls and timely revocation—but none guarantees secrecy.
Why unreleased games become visible
A leak can be a screenshot, recording, asset, development build or information about a project. The documented pathways below show how exposure can happen; they do not establish which cause is most common across the industry.
People who have authorized access
Employees, contractors and collaborators may need confidential information to do their work. Ubisoft’s Code of Conduct says confidential information should be shared only with people who have a legitimate need to know and when protections such as an NDA are in place. That makes access management important, but it does not mean authorized personnel are the leading source of leaks.
External playtests
Testers can capture or disclose what they see. Valve cautions that a confidential playtest is only as confidential as its least-confidential tester, and that screenshots or video can spread quickly. A Steam key for a confidential playtest does not, by itself, put its recipient under an NDA with the developer. See Steamworks’ Playtest documentation.

Platform and third-party visibility
Even without a deliberate post, a title or activity can become visible through platform behavior. Steam warns that apps or browser extensions may identify games running in a Steam client. Its documentation also notes that app details may become visible to players or web crawlers when a store page is published, a preload becomes available or a game is released—even if the store page is hidden.
Content exposed to game clients
Content delivered to a player’s device may be inspectable there. Roblox advises developers to assume that anything replicated to a client can be extracted and data-mined. Hiding access through in-game logic does not keep content secret after it has been published to users. This is a Roblox-specific warning, not a claim that every platform handles assets identically. Cybersecurity incidents
Security incidents can intersect with game information, but individual cases should not be mistaken for an industry-wide pattern. The European Audiovisual Observatory’s 2024 IRIS report describes a January 2022 phishing attack affecting around 50 prominent FIFA 22 players’ accounts. It also recounts a 2022 Activision server breach, whose scope and severity were disputed or unclear in public reporting. These examples do not show how often leaks originate in cyber incidents.

How studios reduce the risk
Limit access and make responsibility clear
Studios can restrict confidential details to people who need them and define how recipients must handle them. Ubisoft says its protected information includes details about games, software, projects, budgets and strategies, and that unreleased information remains confidential even after a game is announced. Its policy assigns protection responsibility to team members with access. An NDA can establish obligations, but it is not a technical barrier against copying or disclosure.
Choose playtest timing and scope deliberately
If secrecy matters most, the simplest way to reduce external exposure is not to test an unannounced game with a broad audience. Valve recommends announcing a game before external playtests when confidentiality is important. If a developer still wants a confidential test on Steam, Valve describes Release State Override keys for the unreleased base app as its most secure approach on that platform; the developer must separately manage NDA registration and secure key distribution. A nondescript codename can also reduce casual identification.
Steam documents a limit of 2,500 Release State Override keys per app for this confidential approach. After the base game is announced, a normal Playtest app can request up to 50,000 keys. These are Steam-specific limits, not universal thresholds for safe testing. Valve notes that a larger confidential test may effectively amount to an announcement.

Set participant rules before access
Clear terms tell testers what not to capture, share or expose. Microsoft’s Xbox Insider flighting guide defines flighting as access to prerelease binaries before general availability. Its program rules prohibit photos, video and audio recordings, sharing or posting recordings, describing the game, allowing others to watch, and leaving the game running unattended. These rules apply to that program, not every beta or playtest.
Age of Empires Support explains that its NDA and guidelines let the team share unfinished-product information and receive feedback. It warns that leaks or discussion of preview features can make it harder to share information and gather feedback in the future; violations also consume team time and may affect invitations to later previews. Some testing services describe technical measures intended to limit access or help identify the source of a recording. PlaytestCloud says its platform encrypts uploads in transit and builds at rest, requires participants to accept an NDA before access, and offers access controls, conditional access, user-specific watermarks and remote build deactivation in supported test modes. The company says availability varies by platform and distribution method: for example, some Android builds can be disabled after a test, while its described iOS TestFlight safeguards require a small SDK. These are vendor-described capabilities, not independent verification of their effectiveness. Details are on PlaytestCloud’s security page.

Revocation also needs planning. Steam says Release State Override keys continue to grant access to the base game until banned, so a studio must account for them after the test.
Keep secret assets out of live client-facing environments
On Roblox, developers are advised not to publish confidential content to a live production environment unless they are ready for users to see it. Once content has replicated to a client, access checks inside the experience cannot make that copy secret. The principle is to keep unreleased assets out of places where users’ clients can receive them.

There is no universally safest option in the available platform guidance. A studio’s choice depends on its platform, distribution method, audience size, secrecy requirement and ability to manage participants and access.

What protection can—and cannot—promise
Confidentiality is a set of overlapping measures, not a guarantee. NDAs set expectations; access controls limit who receives material; test rules guide participant behavior; watermarks may help trace a recording; build deactivation or key bans can cut off future access. Each addresses a different exposure point, and none can retrieve material already copied or prevent every disclosure.
The cited platform guidance and cases do not provide a representative industry-wide leak rate or a ranked breakdown of causes. They support a practical conclusion instead: reducing the audience, minimizing what a client receives, managing test access and planning for revocation can narrow exposure, while secrecy always depends in part on people and systems outside a studio’s control.
