The fastest way to narrow it down is to identify which stage is delayed, check where the model is running, and inspect memory use and runtime logs before changing hardware.
Why is my local AI model so slow?
There is no single cause implied by “slow.” The model, context length, runtime, operating system, CPU, GPU, available memory, and driver setup all affect performance. A model may also be working normally but running partly or entirely in system memory rather than on the GPU.
First distinguish the wait you are experiencing:
- Long wait on the first request: The runtime may be loading model files or moving model data into memory.
- Long delay before the first token: A large prompt or context can take time to process before generation begins.
- Slow output throughout: Check CPU/GPU placement, memory fit, and CPU thread settings.
- No response or an error: Look at runtime logs and backend diagnostics to determine whether the model failed to load or the GPU was not detected.
How do I check if Ollama is using my GPU?
With Ollama, run ollama ps while the model is loaded. The Processor column indicates whether it is running on GPU, CPU, or split across both. Ollama documents this status in its FAQ.
For llama.cpp, check startup output for GPU-layer offload and total VRAM use. LocalAI advises checking backend output for offloaded layers as well. A model shown as split or CPU-running is a useful clue, but it does not by itself establish how fast that particular PC should be.

If the expected GPU does not appear
Check the runtime’s GPU discovery logs, driver and library setup, and container permissions if you are running in a container. Ollama’s troubleshooting guide covers NVIDIA- and AMD-specific diagnostics; exact steps depend on the platform and runtime version.
Does the model fit in GPU memory?
GPU memory needs to hold more than the model weights: the KV cache used for context can also consume VRAM. LocalAI identifies the model plus KV cache as a possible cause of VRAM exhaustion. If the available VRAM is insufficient, a runtime may offload only some layers to the GPU, use system memory, or fail to load, depending on its configuration.

Try these configuration changes before considering a purchase:
- Reduce the context size, especially if you are using a long conversation or large prompt.
- Try a smaller quantization of the model, which can reduce memory requirements.
- Offload fewer layers to the GPU if your runtime supports that setting.
- Close other applications or processes that are using VRAM.
LocalAI’s performance guidance discusses these memory-related options. A larger GPU is worth considering only when diagnostics show that GPU memory capacity or GPU use is the actual constraint; the available documentation does not establish one VRAM capacity as a universal requirement.

Is the delay model loading or token generation?
Notice when the wait occurs: only on the first request, after the model has been unloaded, or continuously while tokens appear. Ollama documents preloading a model and keeping it resident in memory. Keeping it loaded can reduce repeated model-load waits, but it does not establish that token generation itself will become faster.
Storage matters most to loading: LocalAI recommends SSD storage for model files rather than an HDD. An SSD may shorten file-loading waits, but it is not a general fix for slow token generation once the model is loaded.

Can changing CPU threads make generation faster?
Possibly. More CPU threads are not always better: llama.cpp warns that too many can slow generation, and LocalAI advises against overbooking threads. The appropriate setting depends on the machine and runtime, so tune it rather than assuming the highest available count is best.
The llama.cpp performance guide suggests starting at one thread, doubling the count until performance stops improving, and then scaling down. Its documented example illustrates why settings matter: on an NVIDIA A6000 with 48 GB VRAM, a CPU with 7 physical cores, and 32 GB RAM, using a 30B-parameter, 4-bit model, the guide reports 1.7 tokens/second with -t 7, 5.5 tokens/second with -t 1 -ngl 2000000, 8.7 tokens/second with -t 7 -ngl 2000000, and 9.1 tokens/second with -t 4 -ngl 2000000. These are results from one documented setup, not a prediction for another PC or a controlled comparison of consumer hardware. See the llama.cpp performance tips.

What should I check before upgrading hardware?
- Identify the delay: Note whether it is model loading, time before the first token, slow ongoing generation, or a failure.
- Check placement: For Ollama, run
ollama ps; for llama.cpp or LocalAI, inspect startup and backend output for offload details. - Check memory fit: Review VRAM use and try a shorter context, smaller quantization, fewer offloaded layers, or freeing VRAM used by other processes.
- Tune threads: Test CPU thread counts rather than setting them as high as possible.
- Inspect logs and storage: Use debug output and backend diagnostics to understand token timing or GPU detection; consider SSD storage when model-file loading is the specific delay.
A useful comparison of possible remedies asks whether the delay is loading or generation, what CPU/GPU placement the runtime reports, whether the model and context fit available memory, and whether a configuration change can address the issue before buying hardware. Without the model, runtime, OS, CPU/GPU, memory, context size, and logs, a specific PC cannot be diagnosed from slowness alone.
