Procurement transformation succeeds when employees change how they buy—not when a new system merely goes live. In an ERP News Executive Q&A, Shaz Khan, Vroozi’s co-founder and CEO, argues that a confusing buying experience can push employees back to email, spreadsheets, and manual workarounds, weakening the controls the new system was meant to enforce.
Why does the enterprise buying experience matter?
Because employees decide, through their everyday behavior, whether procurement processes work in practice. A technically complete implementation does not ensure that people use approved catalogs, follow purchasing workflows, or keep spend visible to procurement.
Khan’s central point is that buying experience is not a cosmetic layer added after the important work is done. If routine purchases feel complicated or form-heavy, employees may take the easier route—asking for contracts by email, relying on spreadsheets, or creating other manual workarounds. Those workarounds can leave purchases outside formal workflows and make spend harder to manage.
“Transformation is measured by behavior, not by the go-live date,” Khan says in the interview. That shifts the success question from Did the implementation finish? to Do employees now buy differently, and does that change persist?

This is especially important when a new procurement system is approached primarily as an IT project. Technical delivery can establish connections, permissions, and workflows, but those capabilities only matter if buyers can find and use them. An interface that reproduces the complexity of the underlying process may be technically sound and still fail to change day-to-day purchasing.
A consumer-oriented experience in this context does not mean removing procurement’s rules. It means making approved routes intuitive, approachable, and trustworthy enough that employees are more likely to use them. The experience is part of how controls reach the person making a purchase: if the compliant route is difficult to navigate, a policy may exist on paper while buying happens somewhere else.
How can a company tell whether procurement adoption is real?
Look for changes in purchasing behavior and operational outcomes after go-live, not just completion of technical milestones. Khan points to signals such as more spend flowing through the platform, employees searching approved catalogs rather than emailing for contracts, and fewer invoice exceptions or payment delays.
These measures connect the user experience to procurement’s control objectives. A catalog search is useful not simply because it is a digital interaction, but because it can direct a buyer toward an approved item and process. Likewise, a platform’s usage count is not enough on its own: leaders need to know whether the spend that matters is actually moving through governed channels.
Adoption should therefore be considered over time. A strong launch-week response does not prove that people have stopped using workarounds. Companies need to observe whether approved buying behaviors continue and whether exceptions, delays, and off-process purchasing change after the initial implementation period.
It helps to distinguish activity from adoption. Logins, searches, or submitted requisitions can show that people touched the system, but do not by themselves show that meaningful spend was routed through policy-compliant processes. Leaders should connect employee behavior to spend under management and to the outcomes the process is meant to support.
There is no universal adoption percentage or benchmark in Khan’s discussion. Each organization should establish a baseline and define which behaviors it wants to change: for example, whether employees use approved catalogs instead of requesting contracts by email, whether relevant purchases pass through the platform, and whether invoice exceptions or payment delays improve. Comparing these indicators over time provides a more useful picture than declaring success at launch.

In Khan’s framing, clean core means keeping SAP standardized as the system of record while using an integrated application layer for procurement experiences and workflows that may need to change more quickly. The goal is to avoid making every change to catalogs, approvals, or buying journeys a reason to customize the ERP core.
The ERP continues to own authoritative financial and master data. More changeable capabilities—such as enterprise search, predictive analytics, workflow orchestration, compliance checks, and the employee-facing buying experience—can sit in specialized layers connected to that core.
Vroozi describes its SAP integration as supporting S/4HANA, ECC, and SRM through APIs and an API gateway hosted on SAP Business Technology Platform. That is the company’s description of its integration approach, not a claim that every SAP environment or procurement configuration will work without implementation planning. Buyers should assess how data, approvals, exceptions, and system responsibilities will be handled in their own architecture.
Clean core does not mean that the surrounding application layer is ungoverned or disconnected. The architectural distinction is about where responsibilities live: SAP remains the authoritative record, while integrated applications can handle specialized interactions and workflows without turning the ERP into the only place every experience can evolve.

For procurement teams, the practical question is not merely whether an application connects to SAP. It is which system owns each piece of information and each decision. Buyers should map where financial and master data are authoritative, where catalog and supplier information is maintained, where approval rules are defined, and how an exception or correction moves between the application layer and ERP. Unclear ownership can make an integration difficult to operate even when the technical connection is in place.
This separation can also clarify how change is managed. If an approval path, catalog experience, or compliance check changes, the organization can consider whether it belongs in the procurement layer rather than changing the ERP core. That is not a guarantee that updates will be effortless: integrations and workflows still need design, testing, and ownership. The point is to make the boundary explicit rather than letting every new requirement become an ERP customization by default.
Where can AI automate procurement—and where should people stay involved?
Khan identifies high-volume, structured tasks as practical places for AI: interpreting invoice documents, matching invoices to purchase orders, flagging anomalies in spend data, checking inventory, and carrying out routine tasks. These activities can be suitable for automation when the inputs and decision rules are sufficiently clear.
Routine reorders, standard invoice matching, and low-value catalog purchases are examples the interview presents as candidates for greater autonomy. Their relative structure makes them easier to bound with policies and review against expected outcomes.

Human judgment remains important for negotiation, supplier risk, contract terms, supplier onboarding decisions, relationships, and unusual exceptions. These decisions involve interpretation, accountability, or context that cannot be reduced to routine task execution in the interview’s framework. Automation can support the people making such decisions without necessarily taking the decision away from them.
The practical distinction is not simply “AI versus humans.” It is whether a task is repeatable and policy-bounded, or whether it requires a person to interpret context and own a consequential judgment. Organizations should set that boundary deliberately rather than treating a system’s ability to execute an action as proof that it should do so autonomously.
Invoice interpretation illustrates the distinction. AI can help read document information and match it to a purchase order, while the organization still needs a way to identify mismatches and route exceptions to the appropriate person. A standard match may be suitable for structured handling; an unusual discrepancy is a reason to make the exception visible rather than silently treating it as routine.
Spend analysis offers another practical use. An AI system can flag an anomaly or add information that helps a decision-maker assess spending, but a flag is not itself a conclusion about supplier risk or intent. Likewise, inventory checks can inform a routine reorder, but the organization must define which items, thresholds, and purchasing conditions are eligible for autonomous action.

AI may surface information, prepare a task, or execute a clearly permitted routine action. Negotiation, supplier onboarding, contract interpretation, and unusual decisions remain human-led where context and accountability matter. The interview’s examples support selective automation, not handing every procurement decision to an agent.
How should companies govern autonomous procurement?
Every AI-driven action should be traceable to the policy that allowed it. Leaders should be able to understand why an agent acted, see what it did, and reverse its decisions while trust is being established.
That means governance needs to be designed into the process, not added only after an incident. For an automated purchase or invoice action, the relevant record should make the policy basis and action visible to the people responsible for oversight. The interview emphasizes auditability, explainability, visibility, and reversibility as the conditions for building trust in more autonomous procurement.

Companies can apply those principles by starting with narrowly defined, routine tasks and retaining human approval or review where the policy calls for it. As confidence grows, autonomy can be expanded only where the activity remains understandable and controllable. A black-box action that cannot be explained or undone is a poor fit for procurement decisions with financial or supplier consequences.

Before permitting an agent to place a purchase, leaders should specify the task it can perform and the policy that constrains it. They should know what information the action relies on, how a reviewer can see what happened, and how to correct or reverse the outcome. If a purchase falls outside the defined rules, or calls for a judgment about a supplier, contract, or exception, the process should keep a person involved.
Governance is also a matter of proportion. A low-value catalog purchase within explicit rules is different from a negotiated contract or a supplier-risk decision. The more consequential or unusual an action is, the more important it is that the process preserve human accountability and give decision-makers enough context to intervene. The interview does not offer a universal threshold for when autonomy is appropriate; companies must set boundaries that fit their policies and operating needs.
Does this approach mean replacing SAP?
No. The interview argues for clarifying the ERP’s role, not eliminating it. SAP remains the authoritative source for financials and master data, while specialized layers can provide procurement interactions and workflows that change faster than an ERP release cycle.
That makes a procurement application layer one possible way to improve the buying experience without treating ERP replacement as the default answer. It does not mean every company needs an additional platform: the choice depends on its existing capabilities, architecture, workflow requirements, and ability to drive sustained adoption.

Vroozi presents its SpendTech platform as spanning purchasing, invoice automation, payments, supplier catalogs, marketplaces, and spend intelligence, with integrations it says include SAP, Oracle, NetSuite, Microsoft Dynamics, and other financial systems. These are vendor descriptions of product scope and integrations. Organizations evaluating an approach should verify fit against their own ERP configuration, supplier ecosystem, controls, and implementation requirements.
Vroozi also describes a Premier Supplier Network with pre-vetted suppliers and pre-negotiated contracts. That can be relevant when assessing supplier and catalog connectivity, but a network’s existence does not establish that its suppliers or contracts will fit every buyer’s requirements. Organizations should examine the breadth and relevance of available catalogs and suppliers against their own needs.
The choice between SAP-native capabilities and a specialized procurement layer is best treated as an architecture and operating-model decision, not a categorical product verdict. A comparison should cover employee search and catalog usability; how adoption will be measured after implementation; ERP integration and clean-core compatibility; workflow and approval configurability; invoice automation, matching, and exception handling; AI audit trails and approval controls; supplier-network breadth; implementation speed; total cost of ownership; and dependence on ERP customization.
These axes make the evaluation more concrete. A company that already has suitable workflows may not benefit from adding another layer. A company whose employees routinely bypass difficult processes may place greater weight on search, catalogs, and buying experience. In either case, it should test how the proposed approach handles its actual approvals, exceptions, supplier connections, and data ownership rather than relying only on a feature list.
What costs and implementation commitments should buyers check?
Enterprise procurement software costs depend on the offering and the buyer’s scope, so a vendor’s headline savings claim cannot substitute for a total-cost assessment. Vroozi’s public product and partner pages include vendor claims such as “up to 30%” procurement-cost savings and “35% faster” procurement cycles. Those are commercial claims, not independent market statistics or guaranteed customer outcomes; buyers should ask what is measured, what assumptions apply, and whether the results are relevant to their own environment.
The SAP Marketplace listing describes a subscription for 500 or more users at USD 100,000 per year, a USD 100,000 setup fee, and a three-year minimum contract. Treat those figures as listing details to verify directly, not as a universal price quote or a complete estimate of implementation cost. The listing also gives a target profile of companies with at least USD 2 million in indirect spend and 250 or more employees; those are vendor positioning figures rather than proof that smaller or larger organizations cannot use the product.

Before comparing proposals, buyers should clarify the number of users and scope covered, the setup and implementation services included, the contract term, and any additional costs or responsibilities relevant to their own ERP and workflows. They should also consider who will own integrations, approvals, catalogs, data quality, and ongoing process changes. The available commercial figures do not establish a full total cost of ownership, so procurement teams should request a tailored, current proposal and compare it against the cost and effort of their alternatives.
Implementation planning should account for more than connecting systems. Buyers need to assess how their current approval paths and compliance checks will be represented, how invoice exceptions will be handled, and which suppliers and catalogs are in scope. They should establish who is responsible for the ongoing application and ERP boundary, then define adoption signals before launch so the company can tell whether behavior has actually changed.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitchesHow should leaders prioritize before adding more AI?
Start with data quality and enterprise application architecture. Khan warns that poor data can cause an impressive AI layer to produce unreliable outputs, and that adding features before clarifying the underlying architecture can compound rather than solve the problem.
Leaders should first establish which system owns each important record, how procurement policies map to workflows, and what information is reliable enough to support automated decisions. They should then identify a specific buying behavior or structured task to improve and define how success will be observed after launch.
This sequence also helps keep AI proposals grounded. Instead of asking only what an agent can do, ask what data it will use, which policy governs the action, who can inspect the decision, and how the action can be corrected. The answers help determine whether automation is ready for a task or whether the organization needs to improve its data and controls first.
For example, invoice matching depends on usable invoice and purchase-order information; if records are unreliable, automating the match can produce unreliable results more quickly. Similarly, an agent cannot apply a purchasing policy consistently if the policy is unclear or the relevant data is not available to it. Data quality and architecture are therefore prerequisites to trustworthy automation, not housekeeping that can safely be postponed until after an AI rollout.
The broader test is whether a proposed change alters how people buy or merely gives them a different screen to click through. A well-designed program starts with the buying behavior or process problem, clarifies the systems and data involved, then considers which workflow or AI capability can help. That keeps the technology in service of the transformation rather than mistaking feature deployment for progress.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How should procurement transformation be evaluated?
Evaluate the change at three connected levels: employee behavior, control use, and operational results. The interview does not offer an independent benchmark or a universal adoption target; its contribution is a practical way to frame the evaluation around whether buying habits changed and stayed changed.
- Behavior: Are employees using the platform and searching approved catalogs rather than relying on email or spreadsheets?
- Control use: Is spend flowing through approved workflows and policies?
- Operations: Are invoice exceptions and payment delays declining?
These indicators should be interpreted together. Platform activity can rise without demonstrating that relevant spend is governed, and a change in exceptions may have multiple causes. The useful question is whether the new experience is helping employees follow the intended process and whether that process is producing the operational outcomes procurement needs.
For companies considering Vroozi or another procurement layer, the evaluation should also include integration responsibilities, workflow configurability, invoice handling, supplier and catalog connectivity, AI controls, implementation effort, and ongoing ownership. The interview makes a strategic case for user experience and adoption; it does not establish that one product is the right choice for every organization.

Finally, treat go-live as a milestone rather than the finish line. Continued measurement can reveal whether employees have returned to email or spreadsheets, whether an approval route is too cumbersome, or whether data and workflow issues are undermining adoption. The point is not to count every interaction, but to see whether the new buying experience makes compliant purchasing easier and sustains that behavior over time.
Frequently Asked Questions
Does SAP clean core mean companies can never customize procurement?
Not necessarily. The idea described here is to keep the ERP core standardized and place more changeable experiences or workflows in integrated layers. A company still needs to decide which extensions are necessary and how they will be governed.
Who should be accountable for procurement adoption after go-live?
A practical model gives procurement and business process owners responsibility for the buying behaviors and outcomes, with IT responsible for the systems and integrations that support them. The important point is to assign owners for ongoing results rather than treating go-live as the end of accountability.
What should a company check before allowing an AI agent to place purchases?
Define the permitted task and policy limits, confirm the relevant data is dependable, and ensure the action can be explained, audited, and reversed. Keep human oversight where purchases fall outside the defined rules or involve judgment.
Is Vroozi’s stated procurement savings figure an independent result?
No. Vroozi’s stated savings figures are vendor claims, not independent market statistics or guaranteed outcomes. Buyers should ask how the figures are measured and whether the assumptions apply to their own operations.
Is Vroozi an alternative to replacing SAP?
It may be considered as a procurement application layer connected to SAP, rather than as a replacement for the ERP’s role as the authoritative source for financials and master data. Whether that approach fits depends on the company’s existing capabilities, architecture, workflows, and adoption needs.
What should a buyer compare when evaluating procurement platforms?
Compare employee search and catalog usability, adoption measurement, ERP integration and clean-core fit, approval configurability, invoice matching and exception handling, AI oversight, supplier connectivity, implementation effort, total cost of ownership, and reliance on ERP customization.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsHow much does the Vroozi SAP offering cost?
The SAP Marketplace listing describes USD 100,000 per year, a USD 100,000 setup fee, a 500-user minimum, and a three-year minimum contract. These listing details should be verified with Vroozi and are not a complete, tailored estimate of a buyer’s total costs.
Where should AI remain human-led in procurement?
The interview identifies negotiation, supplier risk, contract terms, supplier onboarding decisions, relationships, and unusual exceptions as areas where human judgment remains important. AI may support those decisions, but routine execution is not a substitute for accountability and context.
The Bottom Line
Enterprise procurement transformation is measured by whether employees keep buying through the intended, governed channels—not by the date a system goes live. A usable experience, a clearly defined SAP core and application-layer boundary, reliable data, and auditable limits on AI autonomy can help make that change durable. Leaders should track behavior and operational outcomes after launch, while verifying product fit, implementation responsibilities, and commercial terms for their own environment.
