People overbid for different reasons: uncertainty can make a bidder’s estimate too optimistic, competition can make winning feel more important than the item, and time or effort already invested can make stopping feel wasteful. A pre-set maximum helps keep the decision anchored to what the item is worth to you, but no single rule is a guaranteed fix.

What counts as overbidding?

There is no single benchmark for an “overbid.” A price above what another buyer would pay may still make sense if you value the item unusually highly. In a common-value auction, by contrast, bidders are trying to estimate an underlying value that is largely shared; uncertainty about that value can make the winning bid a costly mistake.

It helps to distinguish the price you pay from the value you expect to receive. A bid becomes a problem when it exceeds your own considered value or budget—not simply because it beats a market comparison or another bidder’s estimate.

Why do people keep bidding?

Several mechanisms can lead to a bid beyond a bidder’s original limit. They can overlap, and none should be treated as a universal diagnosis.

Mechanism What can drive the bid higher Question to ask yourself

Competitive arousal Rivalry, audience visibility, time pressure, or hype can make beating someone feel valuable in itself. Do I want the item at this price, or mainly want to beat the other bidder?
Escalation of commitment Past research, travel, time, or bids can create pressure to justify the effort by continuing. Would I make this next bid if I had not already invested time?
Inattention or search costs A bidder may overlook alternatives, while finding and comparing them takes effort. Have I checked a realistic alternative, and is further searching worth the time?

These are practical prompts derived from the mechanisms, not validated diagnostic tests.

Winner’s curse: when uncertainty favors the most optimistic bidder

In a common-value auction, the item has a value that is largely shared among bidders, but each person has only imperfect or different information about it. Because the highest bid wins, the winner may be the person whose estimate was unusually optimistic. Winning can therefore be a warning that other bidders’ information was less favorable, not proof that your estimate was right.

Research summarized by UCLA Anderson distinguishes uncertainty about the item’s value from uncertainty about the probability of realizing that value, and reports overbidding in experiments involving uncertain common values. This mechanism does not describe every personal purchase: in a private-value auction, buyers can reasonably value the same item differently because of their tastes or intended use. UCLA Anderson Review’s summary of the research explains the distinction.

Competitive arousal: when winning becomes the goal

A bidder may start by asking, “What is this item worth to me?” and end up asking, “Can I beat that person?” Harvard Business School professor Deepak Malhotra identified rivalry, an audience, time pressure, and hype as factors that may encourage this shift. He warned that bidders should be wary of “wanting to win at any cost.” His Harvard Business School Working Knowledge interview also reports that the study he discussed found a similar propensity to overbid in live and Internet settings, while live overbidders bid larger amounts. That finding is specific to the research he described, not a rule about every auction format.

Escalation and sunk effort: when stopping feels wasteful

After researching an item, attending an auction, or placing several bids, walking away can feel like throwing away that effort. But the time and money already spent cannot be recovered by making another bid. The relevant question is whether the next bid is worth its additional cost from this point forward. Malhotra describes escalation as a form of self-justification; experiments by Heyman, Orhun, and Ariely also identify opponent effects and quasi-endowment as influences on valuations that can contribute to overbidding. The study is published in the Journal of Interactive Marketing.

Inattention and the cost of comparing prices

High auction prices can have more than one explanation. In a 2011 study, Malmendier and Lee compared online-auction prices with fixed prices for the same items available on the same webpage. They reported that 42% of auctions in their detailed board-game sample and 48% in their broader cross-section exceeded the concurrent fixed price; they also reported that 17% of bidders were sufficient to generate the large fraction of auctions with overbidding. These are results from that study’s samples and comparison, not estimates of how often people overbid across all auctions. The authors argued that limited attention best explained the pattern. The 2011 American Economic Review article sets out their analysis.

A 2016 comment challenged that interpretation, arguing that search costs could explain the observed behavior without assuming nonstandard preferences or beliefs. In other words, a buyer may overlook a cheaper alternative, or may decide that the time and effort of finding one are not worthwhile. The debate concerns a particular pattern in online auction data; it does not establish one explanation for every high bid. The 2016 American Economic Review comment presents the search-cost argument.

How to stop before you overbid

A useful guardrail is to decide your maximum before bidding starts and treat it as a stopping rule, not a target to revise whenever someone challenges it. The cited research does not establish a universally optimal formula or prove that this approach works for everyone.

  1. Set a personal ceiling in advance. Base it on your intended use or resale value and account for uncertainty. Do not anchor it to the latest bid or how enthusiastic another bidder seems.
  2. Calculate the full cost. Include applicable fees, shipping, taxes, repairs, and other costs that affect what you are willing to pay. These are practical budgeting considerations, not cost categories tested by the cited experiments.
  3. Write down the stop rule. When the bid reaches your ceiling, stop. Do not raise it simply to recover earlier time, travel, research, or bids; those past costs do not make the next bid more valuable.
  4. Reduce pressure where you can. Make the decision away from the live contest if practical, step away before changing your maximum, and avoid treating another person’s bid as a personal challenge. These are sensible inferences from the factors Malhotra discusses, not proven interventions.
  5. Compare alternatives when the effort is worthwhile. Check comparable prices before bidding if the likely benefit justifies the time. The limited-attention and search-cost debate shows why both overlooking alternatives and spending too much effort searching can matter.

Does the advice differ for online and live auctions?

The underlying pressures can occur in either setting, but their visibility and timing differ. A live room can make rivals and an audience conspicuous; an online auction can still create time pressure and repeated bidding. The HBS interview’s live-versus-Internet comparison found no difference in propensity to overbid in the study discussed, but larger overbids in live settings. It does not show that the formats are identical or that the result applies to every platform or auction.

Whatever the format, use the same core test: is the next bid worth its full cost to you, independent of the desire to beat someone or justify what you have already spent?
