For a marketing agency, time tracking is most useful when each entry is tied to a client, project, and meaningful task or service category. That makes time records useful not just for invoices, but also for checking budget burn, project costs, margin, client profitability, and staff capacity. The right setup depends on how your agency prices work and how reliably your team can keep records current.

What should a marketing agency track?

Start with a small set of categories that mirrors the work you actually deliver. Examples include SEO, paid media, content, account management, revisions, and internal work. Harvest’s digital-marketing guidance specifically suggests categories such as SEO, PPC, and content, and recommends simple categories and regular entries; that is vendor guidance, not an independent study.

For each entry, record enough context to answer three questions: who was the work for, which project or campaign did it support, and what kind of work was performed? Include billable and non-billable activity when it helps you understand the full cost of delivery or team capacity. A category system that is too detailed can make entry harder; one that is too broad can make reports difficult to act on.

Use consistent entry habits

Ask team members to enter time consistently, using either a timer or manual entry. Review missing, uncategorized, or unusual entries regularly rather than waiting until month-end. The goal is dependable operational data, not a perfect minute-by-minute account that creates more administration than value.

How does time data help with agency decisions?

When time is connected to client and project records, it can be compared with billable rates, labor costs, estimates, project budgets, and available staff hours. That gives an agency a way to spot projects consuming more effort than planned, understand the cost of delivery, and assess which client relationships or services are contributing to profitability.

Time records also support scope and resourcing decisions. If a campaign is burning through its estimated hours early, managers can discuss priorities, adjust staffing, or revisit scope while there is still time to act. Looking at planned workload and availability alongside recorded hours helps distinguish a project problem from a capacity problem.

Represent the pricing model accurately

Hourly and fixed-fee work should not be interpreted as if they generate revenue in the same way. Toggl Track’s help documentation describes hourly revenue as billable hours multiplied by the billable rate. For a fixed-fee project, it uses the fixed fee and prorates revenue by days in the selected reporting range. It calculates cost as tracked hours multiplied by cost rate, profit as revenue minus cost, and margin as profit divided by revenue. This is one vendor’s documented calculation, so verify how any tool you evaluate handles fixed fees and reporting periods.

For retainers, decide how your agency wants to assess delivery against the agreed fee and included scope. Multiplying every recorded hour by an hourly rate can make fixed-fee or retainer revenue appear different from the amount actually agreed with the client.

How should agencies interpret utilization?

Utilization figures are only meaningful when the numerator and denominator are clear. Decide how your agency treats leave, internal work, write-offs, and client work that is not invoiced. Also distinguish billability—the share of time that can be billed under your definition—from utilization, which vendors and agencies may define differently.

The published benchmarks below are not directly interchangeable. Sage Intacct’s 2024 ebook attributes an average utilization figure of about 69% for marketing agencies to Service Performance Insight’s 2024 Professional Services Maturity Benchmark Report, describing it as survey results and noting service type affects utilization. Teamwork.com’s agency guide recommends an average overall billable-utilization level of 60% or higher and reports that one in four agencies reached that threshold in the first half of 2023. Their dates, sources, and potentially their definitions differ; neither figure establishes a universal target or a current, independently comparable 2026 average.

Use a benchmark as context, not a quota for every role. Track workload and forward-looking capacity alongside billable time, and consider whether a utilization increase reflects better planning or simply more recorded hours at the expense of scope, quality, or sustainable workloads.

A practical rollout

  1. Map your work. List the services and internal activities you need to see in reports, then create a concise category set.
  2. Define the record. Establish how staff will select client, project, task, and billable status, and when internal time should be recorded.
  3. Set up project economics. Enter estimates, budgets, hourly rates, labor cost rates, or agreed fixed fees where the tool supports them.
  4. Choose low-friction capture. Test timer, manual, browser, mobile, or calendar-based entry options against the team’s real routines.
  5. Review exceptions and reports. Check missing entries and budget progress routinely; use project and client reports to inform scope and staffing decisions.
  6. Define metrics before setting targets. Write down how billability and utilization are calculated, including treatment of leave, internal work, write-offs, and unbilled client work.
