There is no single best time tracking tool for consultants. The right choice depends on how you bill, how many people you work with, and what you need to see afterward. What matters more than any product is the workflow: log each block of time against the correct client, engagement, task and billable status, keep enough description to explain the entry later, approve it, and then use it to invoice hourly work or to check effort against fixed-fee and retainer budgets. This guide explains that workflow, the metrics it supports, and how to compare software by the work you actually do.
What every time entry needs
A time entry is only useful if you can later tell who the work was for, what it was, and whether it can be charged. Most consultants need five fields on every entry:
- Client or engagement: the account, and where you run several projects for one client, the specific engagement or statement of work.
- Project and task: for example, “discovery interviews” or “operating model workshop,” rather than a generic label such as “consulting.”
- Date and duration: recorded close to the day the work happened, because memory-based totals drift quickly.
- Billable status: a clear yes or no, set when the entry is made rather than reconstructed at invoicing time.
- Description: one sentence a client or reviewer could read and understand, such as “Drafted revised pricing options for the regional sales team.”
Entries that miss any of these fields usually end up either written off or re-created from calendars and email, which is slower and less reliable. Time tracking records do not guarantee accurate billing on their own. They still depend on timely entry, consistent categories, review by someone accountable, and the commercial terms in each client agreement.
Billable and non-billable work
Consultants spend time on work that clients pay for and work they do not. Recording both gives a fuller picture of how the working week is allocated. Non-billable time typically includes:

Non-billable time is not waste by definition. Some of it is required to win and deliver work. Separating it from delivery time is what lets you judge whether the split is deliberate.
How to track each type of engagement
Hourly engagements
For hourly work, the usual sequence is: configure the agreed rate for each person or role, record time against the client and task, review and approve entries, then generate a billing report or invoice from approved billable time. Rate configuration matters. If a senior consultant’s rate is set incorrectly, every billing report built on that data inherits the error, so check rates against the signed agreement before the first invoice goes out.

Fixed-fee engagements
A fixed fee does not change because you logged more hours. Time tracking does not alter the commercial agreement. Its value on a fixed-fee job is internal: you record effort against the planned budget so you can see, while the work is still running, whether the scope is drifting. A simple check is to compare hours used with the share of deliverables completed. If 80 percent of the budget is spent and only half the deliverables are finished, the engagement needs attention before it becomes a margin problem.

Retainers have a monthly or periodic allowance of time or value. Track hours against that allowance each period, and note when the client’s requests exceed it. Many consultants discover that retainer work quietly expands; a monthly budget-use view makes that visible early enough to renegotiate scope or the retainer amount.

Milestone-based work
Where fees are tied to milestones, track effort by milestone or deliverable in the same way as fixed-fee work, so that the cost of each milestone can be compared with the fee attached to it.

Time data supports several management views. Each is only as good as the rates, costs and estimates behind it.

Profitability is the metric readers most often want and most often calculate incorrectly. A project that bills many hours at a discounted rate can be less profitable than a smaller fixed-fee job with a strong margin. Judge each engagement against its contracted fee and scope, not against its hours alone.

If you work alone

If you run a firm
A firm with several consultants typically needs approvals before invoicing, role-specific rates, budget visibility across engagements, and team-level reporting for utilization and capacity. Confirm how rate cards handle seniority and exceptions before committing, because changing them after months of entries is error-prone.

Common mistakes to avoid
- Logging time in a weekly batch, which leads to estimated entries and missed billable work.
- Using vague descriptions that cannot be defended to a client during an invoice query.
- Letting non-billable work go untracked, which hides the real cost of selling and running engagements.
- Treating utilization as a target rather than a signal to read alongside workload and quality.
- Assuming a budget alert will fix scope creep. Alerts only help if someone acts on them and the scope change is raised with the client.
- Leaving rates unchecked after a change in seniority or contract terms.
Putting the workflow into practice
Start with the entry standard above, configure rates from the signed agreements, and run one billing cycle end to end before relying on the reports. Then add budget tracking for fixed-fee and retainer work, and review the metrics monthly. Choose software after you have tested that workflow on real engagements, so the decision rests on how your practice operates rather than on a feature list.
