Shift-left testing catches defects earlier, while changes are being designed, written, and reviewed. Shift-right testing validates behavior during rollout and after deployment, where real traffic, production configuration, and changing dependencies can reveal problems a test environment missed. They are complementary: use fast checks to prevent predictable defects, then deploy carefully, observe the system, and feed production findings back into earlier tests.
What do shift-left and shift-right testing mean?
Shift-left: test earlier in development
Shift-left moves validation toward the start of the delivery process: design, coding, and pre-merge or pre-release checks. The aim is to find issues while the change and its context are still fresh, before they become harder to diagnose or affect users. Google Cloud describes presubmit checks such as unit and integration tests, fuzzing, and static and dynamic analysis as examples of this approach (Google Cloud’s approach to change).
Shift-right: test deployed software
Shift-right extends testing into rollout and production. Teams use deployed software and real workloads to validate behavior and performance under conditions that staging may not reproduce. Microsoft Learn identifies production monitoring, failover testing, and fault injection among shift-right activities, and notes that real customer traffic and service interactions can expose issues such as microservices compatibility problems (Microsoft Learn: Shift right to test in production).
Continuous testing connects them
Neither approach is a complete substitute for the other. DORA recommends automated and manual testing throughout the delivery lifecycle, rather than treating testing as a single phase (DORA: Test automation). A useful loop is to catch what can be caught cheaply before release, validate what depends on deployment in a controlled rollout, then turn useful production discoveries into earlier checks.

Shift-left vs. shift-right: the practical differences

This distinction follows the guidance from Google Cloud, Microsoft Learn, and DORA.
When should you use shift-left testing?
Use shift-left for a defect that a fast, repeatable check can detect before release. Examples include incorrect logic, broken interfaces covered by integration tests, and issues that static or dynamic analysis can identify. Google Cloud describes running unit tests and all but the largest integration tests while changes are proposed, alongside fuzzing and code analysis (Google Cloud).

- Run automated checks on each meaningful change, and keep the developer feedback loop short.
- Make tests reliable and maintainable. Flaky tests waste attention and can obscure genuine failures; review suites so they remain useful rather than unnecessarily complex or costly.
- Include manual exploratory, usability, and acceptance testing where human judgment is needed. DORA recommends testers work alongside developers across the lifecycle.
DORA advises that developers should receive automated test feedback in less than ten minutes. This is guidance for keeping feedback prompt, not a universal guarantee or a requirement that every possible test finish within that time (DORA).
When should you use shift-right testing?
Use shift-right when correctness depends on conditions that are difficult to reproduce before deployment: production traffic patterns, real infrastructure and configuration, or interactions among independently deployed services. Staging can reduce uncertainty, but it does not reproduce every production condition. In particular, microservices may behave differently when they meet real versions and workloads in a deployed environment (Microsoft Learn).

Production testing needs safeguards. Use progressive or tier-based rollout and feature flags where appropriate, so a problem can be detected while a limited share of customers is exposed. The appropriate rollout size depends on the system and business; there is no single percentage that fits every deployment. Monitor for failures, exceptions, performance changes, and security events, and use activities such as failover testing or fault injection only with controls suitable for the service and its users (Microsoft Learn).
How to combine both approaches in a delivery process
- Run fast checks on changes. Automate reliable unit, integration, and analysis checks where they provide actionable feedback, and respond promptly when a build breaks. DORA’s continuous-integration guidance emphasizes automated checks on changes and small batches (DORA: Continuous integration).
- Keep broader validation proportionate. Add slower or larger checks where their additional coverage justifies the wait; avoid making every developer change wait on tests that do not provide timely, useful feedback.
- Deploy with limited exposure when appropriate. Use staged rollout and feature flags to constrain the customer impact of a problem while validating a deployment.
- Observe the deployed service. Monitor relevant failures, exceptions, performance, and security signals, and validate behavior that depends on production workloads or service interactions.
- Close the loop. When acceptance, exploratory, or production testing finds a defect, add or adjust a reliable earlier test if it could have detected the issue before release. DORA recommends improving the pipeline in response to production defects (DORA).
Does shift-right mean releasing every change to everyone?
No. Testing in production does not require exposing every change to every user immediately. A team can release in controlled stages, use flags to limit exposure, and expand rollout as evidence supports it. Nor does continuous delivery mean continuous deployment: DORA distinguishes being able to release changes safely on demand from automatically deploying every code change (DORA: Continuous delivery).

Is shift-left testing the same as testing earlier in the SDLC?
It is the practice of moving validation earlier in the software delivery process, including design and pre-merge checks; it does not mean all testing must happen before deployment.

Does a team need both approaches?
Teams benefit from applying each to the kinds of uncertainty it can address: repeatable pre-release checks for detectable defects and deployed-system validation for behavior shaped by production conditions.
