Revenue should usually remain an anchor in a sales compensation plan, but it is not the only useful measure. Add a metric when it advances a clear business priority, reflects work the role actually owns, and is something the participant can understand and influence. That can mean rewarding retention, recurring revenue, product mix or profitability; it does not mean paying for every activity that is easy to count.

Start with the outcome the business needs

Choose the result before choosing the metric. A company prioritizing profitable growth may need a different scorecard from one focused on new customers, renewals, expansion or a specific product mix. Then identify which roles can materially move that result. A measure that matters to the business but sits outside a seller’s influence can create frustration rather than useful motivation.

Revenue remains a common anchor: WorldatWork’s 2026 article reports that more than 70% of roles use sales revenue as their primary performance metric, citing WTW survey data. That is a reported survey finding, not a universal estimate; the underlying instrument and sample are not verified here. Revenue alone may not show whether a sale was profitable, whether a customer stayed, or whether a seller contributed to a longer-term account relationship. Use a broader measure only when it captures an intended outcome and the role has a meaningful part in producing it.

Four families of sales performance measures

WorldatWork author Joseph DiMisa groups measures into four broad families. They serve different purposes and carry different risks. WorldatWork: Do Your Performance Metrics Measure Up to Your Sales Incentive Plan?

This is a decision aid, not a validated scoring instrument. A metric’s category does not determine whether it belongs in a plan; its fit with strategy, role influence and reliable measurement does.

How to select measures for each role

Hunters, account managers, specialists and collaborative sellers do not create value in the same way. Compare candidate measures against five questions:

  • Role influence: Can the participant make decisions or take actions that materially affect the result?
  • Strategic relevance: Does the measure reflect an outcome the business has explicitly prioritized?
  • Objectivity: Can the result be calculated consistently rather than interpreted differently by each manager?
  • Data availability: Can the organization capture and verify the measure at the right level and on a reliable schedule?
  • Clarity: Can participants understand how performance is credited and how it affects payout?

Role differentiation is a core design principle in WorldatWork’s 2026 guidance: retain revenue as an anchor where appropriate, then add outcomes that match the work rather than applying the same scorecard to every seller. Hunters and new-business roles

Bookings or revenue may remain central when the job is to win new customers. If the strategy is to acquire customers in a defined segment or sell a particular mix, a carefully defined new-logo, target-segment or product-mix measure can clarify the priority. Avoid adding activity counts simply because prospecting effort is difficult to observe.

Account managers and customer-growth roles

Retention, recurring revenue, cross-sell and account growth may capture value that an initial booking misses. Make sure the participant owns a meaningful part of the relationship and that the measurement period fits the customer outcome.

Specialists and collaborative sellers

A specialist may influence technical milestones, product adoption or a portion of a team sale more directly than total account revenue. For shared outcomes, define crediting rules and the participant’s contribution before launch; otherwise the plan can reward or penalize people for results they cannot distinguish or control.

When profitability belongs in a plan

Profitability can be a direct measure, a modifier to another measure, or an outcome encouraged indirectly through product mix and pricing governance. The right choice depends on whether the seller can see and influence the relevant economics.

Before using margin or deal profitability for an individual contributor, check whether the person has access to pricing and cost information, authority over discounting, and influence over the deal choices that determine the result. If pricing, costs or channel economics are controlled elsewhere, a margin target may be unfair or ineffective. A product-mix measure or a management-level profitability measure may better match the authority involved.

WorldatWork’s 2025 article reports that profitability measures are rarely used for individual contributors in the context it discusses, partly because their influence over ultimate deal profitability can be limited. It also reports Alexander Group research finding that more than 80% of individual-contributor plan measures are revenue-driven; treat that as a reported finding, not a universal population estimate. A separate WorldatWork report says 71% of respondents indicated profitability was included at the sales-management level and/or in frontline sellers’ plans. Include post-sale measures when the role owns them

Retention, service, recurring revenue and account expansion can reflect work that a one-time booking does not capture. For example, WorldatWork describes an illustrative quota allocation between an instrument sale and its recurring revenue. That example shows one possible design, not a universal allocation rule. Use post-sale outcomes when responsibilities and data support them. If a seller has limited involvement after a handoff, a renewal or service metric may be better assigned to the role that owns that work, or used as a shared measure with explicit rules.

Use activity measures as inputs, not as sales outcomes

Calls, proposals, leads and training can be useful indicators of effort or progress, especially in a long sales cycle or a role where completing a milestone is itself a material deliverable. But activity is not proof of a sale: a call can be completed without a qualified opportunity, and a proposal can be sent without conversion.

WorldatWork’s 2025 diagnostic guidance cautions against confusing activity with results and emphasizes whether measures connect to business outcomes and lie within the participant’s influence. In practice, activity counts often work better as coaching indicators than as stand-alone commission drivers unless the role’s core deliverable genuinely is the activity or milestone. Keep the scorecard focused and govern it clearly

Too many measures can blur priorities and weaken motivation. Prefer a small set that reflects the role’s real responsibilities. Before rollout, define the data source, measurement period, crediting rules, treatment of shared deals and payout mechanics. Make sure participants can see how the result is calculated, and review whether the incentives are producing the intended outcomes.

These choices sit within broader sales performance management. WorldatWork describes that discipline as encompassing incentive compensation administration, plan design, quota planning, territory optimization, reporting, analytics and workflow. Its research page reports 457 participating organizations, 45% of participating firms using SPM-specific technology, 19% budgeting more than $1 million annually to administer sales compensation programs, and 17% of responding organizations being manufacturers.
