Quicksilver is a software demonstration of how an AI-assisted company operating system might work—not a company that runs itself in production. Its core design lets an AI agent propose actions while a separate, deterministic TypeScript kernel checks authority, risk, and approval requirements before anything proceeds. The demo simulates execution rather than controlling real equipment.
What Quicksilver is designed to do
Quicksilver, built by Nuera RDL for the Sanity Challenge, models a fictional manufacturer called Northforge Manufacturing. The project’s central loop is Company → State → Intent → Decision → Action → State: a user supplies an objective, an agent proposes a plan, and the kernel determines whether proposed actions are allowed. The operator can then approve or reject the plan, simulate an approved action, observe a metric, and consider a rollback if the result moves in the wrong direction.
The builder summarizes the division of responsibility this way: “The kernel authorizes; the agent proposes.” That is the key to understanding the project: Quicksilver is not presented as an AI model with unrestricted company-wide authority, but as a governed workflow around model-generated proposals.
How the architecture separates planning from authority
Company knowledge and policy
The demo represents company information as structured Sanity content. The builder reports using 10 interconnected document types and 53 seed documents, covering items such as organizations, departments, people, agents, robots, capabilities, policies, evidence, objectives, decisions, and metrics. A Sanity Knowledge Base and its Context MCP endpoint provide another route for retrieving policy and evidence material.

This makes the company model more than background text in a prompt: the system can retrieve relevant structured information and show cited policies or evidence alongside a proposed decision. The project author describes the playbook as editable Sanity content with states, transitions, and structured guards. The author also reports validation for unreachable states, dead ends, and malformed guards, and says process steps carry the definition’s version and revision. These are descriptions of the project’s implementation, not independently audited guarantees.
Kernel checks and human approval
A TypeScript kernel acts as the authority layer. As described by the builder, it checks whether an action fits the company’s capabilities and authority rules, evaluates risk, and applies an approval gate. A hard rule can block an action; a softer concern can escalate it for review. The language model can produce a plan, but it cannot authorize that plan by itself.

The interface is described as an operating console: enter an objective, inspect a plan and the decision reasoning, review cited evidence and policies, approve or reject, simulate execution, and watch a metric. A separate reviewer model offers an advisory second opinion; the project author says this opinion is visually distinguished from the kernel’s decision. A read-only “Ask the company” feature answers questions from the company model without taking action.
What this design does—and does not—establish
Quicksilver illustrates a useful design choice for agentic software: let a model suggest work, but put authorization in a separate, explicit layer. That is different from relying on a prompt alone to tell an agent what it may do. Structured policies and evidence can make rules easier to retrieve and inspect, while a deterministic kernel can enforce defined constraints and route uncertain or higher-risk actions for approval.

Those features should not be confused with proof that an autonomous company can safely operate real business processes. The project’s reported execution is simulated. The author says the demo is scoped to one user, one demo path, and one CEO-intent box at a time; it does not include multi-tenant architecture, complex authentication, CRM, HR, payroll, billing, or a general-purpose agent marketplace.
The builder reports a live stress test involving out-of-scope requests, a prompt-injection attempt, races, and a broken process definition, with governance holding in 17 of 17 checks, as well as 23 process-engine tests. These are project-reported results for this implementation and its test scenarios—not an independent safety benchmark or evidence of performance across other companies, models, or operating conditions.

How to interpret the “self-operating company” idea
Quicksilver is best read as an architectural demonstration of governed automation. It shows one way to connect structured company information, an AI planner, policy checks, approval, and simulated outcomes. Its strongest claim is about where authority belongs: the agent proposes, while a rule-enforcing kernel and, where required, a human decision-maker control whether a proposal proceeds. It does not demonstrate an unattended company, production equipment control, or a measured advantage over other architectures.
