Start with repeatable CI runs, capture a Playwright trace on the first retry, inspect locator and network evidence, remove arbitrary sleeps, isolate test data, and increase workers only while the runner and dependent services have spare capacity. Browser tests measure far more than page code: startup, the browser engine, network, third parties, your backend, synchronization, retries, and teardown all contribute.
What browser automation performance actually measures
A test duration is an end-to-end observation, not a pure page-speed metric. A useful breakdown is:
- Runner and browser startup: creating a process, launching an engine, and opening a context or session.
- Navigation and network: DNS, TLS, server response, redirects, downloaded assets, third-party requests, and client-side rendering.
- Synchronization: time spent waiting for a locator to resolve, become visible, stable, enabled, or actionable.
- Application work: API calls, queues, database operations, background jobs, and test fixtures.
- Assertions and retries: polling web-first assertions, failed attempts, and retry setup.
- Teardown and artifacts: closing contexts, collecting videos or traces, and uploading results.
Classify each interval before optimizing it. A slow navigation needs different treatment from a locator that repeatedly waits for visibility, and neither is fixed by blindly adding workers.
Build a trustworthy baseline before changing anything
Use a representative, controlled scenario
Choose a user flow that runs on every commit and includes the pages, authentication, data volume, and API calls that normally matter. Run the same revision in the same CI image, with a fixed browser version, viewport, locale, timezone, and worker count. Warm and cold startup behave differently, so record which condition each run represents.

Collect enough repetitions to see variation rather than relying on one lucky run. Report the median and a tail percentile such as p95, together with the number of runs. There is no authoritative universal Playwright-versus-Selenium speed ratio; a percentage from one project cannot be transferred to another environment.
Record the variables that explain a number

Instrument a simple timing ledger
Give major phases explicit names in your test reporter or CI log. Keep the same labels across runs so a dashboard can compare them. A practical release view contains total duration, median, p95, pass rate, retry rate, and the percentage of tests with a timeout. Treat an increase in retries as a performance regression even when the median stays flat: retries consume capacity and make results less predictable.
Profile a slow Playwright test with traces
Capture traces where they are useful
Playwright Trace Viewer combines a timeline with DOM snapshots, network requests, action details, console messages, and source context. That combination usually localizes a slow action faster than a wall-clock total. Tracing every test, however, is very performance-heavy. A practical CI policy is to trace the first retry and retain the artifact only for failed or retried tests.
In playwright.config.ts, configure the retry trace and a bounded artifact policy:

Run the suite, download the trace for a retry, and open it with the Playwright trace viewer. Work from the largest interval in the timeline, then confirm the cause in the corresponding DOM, network, console, and source panes. Do not compare a traced run with an untraced run as if they were equivalent benchmarks; tracing changes the measurement.
Use interactive debugging for the suspected action
When a trace points to a locator or navigation, reproduce only that test with the Inspector or browser developer tools. Playwright’s actionability logs show checks for resolution, visibility, stability, and enabled state. Set DEBUG=pw:api for verbose API logging, then inspect pending actions, network activity, and console output. Narrow reproduction shortens the feedback loop and avoids mistaking unrelated suite work for the culprit.

Turn evidence into the right fix

Fix synchronization and selectors before adding workers
Prefer resilient, user-facing locators
Choose roles, accessible names, labels, and stable test identifiers that describe what a user interacts with. Deep CSS chains and generated class names break when layout code changes and can force repeated resolution attempts. A locator that expresses intent also documents the test.

Use web-first assertions, not fixed sleeps
Web-first assertions wait and retry until their condition is true or the assertion timeout expires. A manual read followed by a one-time comparison can race the application:

Use a short, intentional timeout only when the product’s contract justifies it. Increasing every timeout hides real regressions and lengthens failure diagnosis.
Control test state so parallel workers do not race
Playwright workers use isolated browser contexts, but contexts do not isolate a shared backend, filesystem, account, message queue, or external service. Two tests can still edit the same record or consume the same email. Generate unique identifiers from the test title, worker index, or a UUID, and clean them up through an API or fixture.

Use separate temporary directories and downloaded-file names per worker. If a dependency cannot sustain concurrent writes, serialize only the affected tests rather than disabling parallelism for the entire suite.
Tune workers, parallel mode, and sharding experimentally
Increase concurrency only while capacity remains
More workers reduce wall-clock time only when the CI host has spare CPU and memory and the browser, database, API, and third-party services can handle the additional load. Once a resource saturates, queueing and context switching can make both median and tail duration worse. Watch CPU, memory, file descriptors, network throughput, service latency, and test retries while changing worker count.

Change one variable at a time with a small matrix, for example one, two, four, and eight workers on the same image. Keep the fastest setting that meets your reliability target, not merely the setting with the lowest single-run total. A worker count that wins once but causes retries is not a speed improvement.
Use Playwright’s distribution features deliberately
Worker limits control concurrency inside a runner. Parallel mode lets independent tests run concurrently, fully parallel projects increase that scope, and sharding divides the suite across machines. Sharding helps when one machine is the bottleneck, but it multiplies fixed costs such as browser startup and fixture setup. Balance shards by historical test duration rather than test count when your CI system supports it.

Set a conservative worker value first, then raise it only after checking isolation and service headroom. Keep browser projects separate in reports; combining engines into one average can conceal an engine-specific regression.
Profile each browser and environment separately
Cross-browser projects are not interchangeable measurements. Chromium, Firefox, and WebKit differ in rendering, scheduling, caching, and resource behavior. Profile the same scenario separately, record the exact browser versions, and compare phase timings rather than only total duration. A slow WebKit navigation and a slow Chromium locator may require unrelated fixes.

Keep functional automation separate from page-performance testing
Selenium’s documentation states: “Performance testing using Selenium and WebDriver is generally not advised.” Browser startup, HTTP servers, third-party CSS and JavaScript, and WebDriver instrumentation introduce uncontrolled variation for a page-performance claim. Functional automation is excellent for verifying user-visible behavior, but it is not a clean substitute for a dedicated performance test.

For page-performance work, use a performance tool and a controlled environment designed for repeatable network, CPU, caching, and workload conditions. You can still use browser tests to assert that a critical flow completes and to catch regressions in functional timing; report those measurements as test-flow timings, not universal page benchmarks.
A CI playbook for shorter, steadier suites
- Freeze the baseline: pin the CI image and browser versions, choose a representative flow, and record median, p95, retries, and phase timings.
- Capture evidence: enable traces on first retry, reproduce the slowest test with
DEBUG=pw:api, and inspect network and console output. - Remove timing assumptions: replace sleeps and one-shot checks with resilient locators and web-first assertions.
- Isolate state: generate unique records, accounts, paths, and files per test or worker.
- Change one thing: test a selector, fixture, request stub, or backend fix independently and retain before-and-after artifacts.
- Tune capacity: run a worker matrix, monitor saturation and retries, then set a deliberate worker limit.
- Distribute carefully: shard only after measuring startup overhead and balancing shards by duration.
- Protect the signal: retain traces and videos for failures or first retries, and keep artifact-upload time visible in CI metrics.
Troubleshooting common performance failures
“The test times out only in CI”
Check the trace for the exact pending action, then inspect CPU, memory, and network saturation on the runner. Confirm that the CI browser version and viewport match the baseline. If the action waits for backend data, inspect server logs and database contention before increasing the timeout.
“Adding workers made the suite slower”
Measure host and service saturation at each worker setting. Look for queueing, rate limits, database locks, shared accounts, and garbage-collection pressure. Reduce workers, isolate the contested state, or move to additional shards only after verifying that each machine has capacity.
“Parallel tests fail intermittently”
Search for shared IDs, files, accounts, ports, and external inboxes. Add worker- or test-specific names and make cleanup idempotent. If a third-party service has a hard concurrency limit, protect that small section with controlled serialization.
“Tracing changed the timing”
That is expected: collecting DOM, network, console, and source data has overhead. Use traces to localize a problem, not to publish a speed claim. Compare like-for-like runs when evaluating a change.
“A locator is flaky despite a long timeout”
Inspect actionability logs and the DOM snapshot. The selector may match multiple elements, depend on a generated class, or target an animation that never reaches a stable state. Replace it with a role, label, or stable test identifier and assert the state the user actually needs.

“A screenshot or video step dominates teardown”
Measure artifact creation and upload separately. Collect heavy artifacts only on failure or first retry, and avoid taking full-page captures in every passing test unless the artifact is part of the test’s purpose.

Frequently Asked Questions
How should a performance regression gate account for flaky retries?
Gate on both duration and reliability: compare the chosen median and tail percentile with the retry rate and timeout rate. A faster median that requires more retries is not an acceptable improvement.
Should trace artifacts be kept forever?
Usually no. Keep failed and first-retry traces long enough to diagnose the release, then expire them according to your retention and data-privacy policy while preserving compact timing metrics.
Can a screenshot service replace an end-to-end browser test?
