Zuul review
A strong self-hosted choice for dependency-aware project gating and shared queues.

Zuul is an open-source continuous integration, delivery, and deployment system built around project gating and cross-project dependencies. It is intended for organizations that operate their own CI infrastructure and need changes tested before merging across related projects. Zuul runs Ansible playbook-based jobs against changes from Gerrit, GitHub, GitLab, and Pagure, with YAML configuration for tenants and project pipelines. Its web dashboard, REST API, and live log streaming provide several ways to monitor and integrate with its CI workflows.
The central strength is dependency-aware gating. Zuul supports speculative merging, shared change queues, and cross-project dependency testing, allowing related proposed changes to be evaluated together before they enter a repository. Job inheritance can help structure Ansible-based workloads across projects, while build artifact URLs allow outputs to be stored, shared, and consumed by subsequent jobs. These capabilities make Zuul a focused fit for engineering groups where merge order and coordination across repositories are important.
Resource management is another significant part of the system. Zuul can work with cloud virtual machines, Kubernetes pods, and static hosts, with integrations that include AWS, Azure, Kubernetes, OpenStack, Elasticsearch, MQTT, and SMTP. The tradeoff is operational ownership: Zuul is self-hosted and does not offer a hosted option, so teams must provide and manage the surrounding CI environment. Organizations seeking cross-project gating, configurable pipelines, and control over their infrastructure should consider Zuul; teams looking for managed CI or verified caching should choose an alternative.
Zuul pros and cons
- Where it wins
- Tests proposed changes before merging with speculative merges
- Manages cross-project dependencies and shared change queues
- Supports VMs, Kubernetes pods, and static hosts
- Where it doesn't
- Requires a self-hosted CI infrastructure
- No hosted option for teams seeking managed CI
- Does not provide verified caching
