Capacity forecasts work better when product teams describe expected demand—traffic, data, reads, writes, and job volume—and infrastructure teams translate those assumptions into compute, memory, storage, and network requirements. Asking every service team to predict how many machines it needs puts the wrong burden on the people least likely to know the hardware implications.

Why machine-count forecasts break down

Product teams often know about launches, business growth, and changing data demand. Infrastructure specialists know how workloads map to hardware, but may not see every product roadmap. A machine-count request asks one side to guess at the other side’s expertise.

That mismatch becomes harder to manage across hundreds of teams and thousands of services. In Ankur Gupta’s account of LinkedIn’s planning process, the exercise had stretched to three or four months. Separate teams also added their own uncertainty buffers, which could compound across the total. Forecasts then became difficult to trace back to business growth, current capacity, utilization, and the products driving demand. Familiar hardware choices could persist even when they were no longer the best fit, increasing variation and making standardization harder. Ask teams for workload assumptions

Replace “how many machines do you need?” with questions product teams can answer using their plans: What traffic growth do you expect? How much data will you ingest, and how long must it be retained? What replication, job volume, read, write, or storage growth should the forecast include?

These are demand assumptions, not hardware specifications. A maintained, system-specific calculator should translate them into resource needs such as CPU cores, memory, storage, and network capacity. The conversion logic belongs with people who understand each system’s behavior, while the inputs remain recognizable to the teams that own product plans.

Build a forecast that can be traced and updated

Start with one record

Keep forecasts in a central, queryable registry rather than a collection of disconnected spreadsheets. Make it possible to see who supplied an assumption, what it applies to, and when it changed. Begin with reliable adoption and data capture; sophistication is useful only when teams consistently maintain the inputs.

Connect demand to products

Use durable product ownership as the organizing layer. Products have owners and lifecycles, and their growth can be connected more directly to business accountability than temporary projects. This makes it easier to ask why a forecast changed and which product trajectory explains it.

Represent dependencies

A product’s growth may propagate through a graph of services. Model straightforward stateless relationships first, where a demand change can often be mapped more directly to dependent services. Stateful systems need more domain knowledge: resource use can be delayed or nonlinear, so attribution may require additional data and system-specific assumptions. Avoid treating every dependency as a simple multiplier.

Reconcile forecasts with reality

Bring current allocations, actual utilization, idle capacity, and historical forecast accuracy into the same planning view. These checks help distinguish genuine demand from unused capacity or systematically conservative estimates. Express workload intent in common capacity units rather than binding it to a particular hardware generation; infrastructure teams can then consider suitable hardware choices without forcing product teams to forecast against changing SKUs.

Make the process credible to both sides

  • Keep assumptions understandable. Teams need to see how familiar workload inputs become capacity requirements.
  • Keep domain experts in control of the models. System owners should be able to maintain the conversion logic and explain its assumptions.
  • Document the method and respond to questions. Clear explanations and support make it easier to correct inputs and build confidence.
  • Deliver value early, then improve. A useful, comprehensible first version is more likely to earn adoption than a sophisticated system teams do not trust or use.

What LinkedIn’s reported results do—and do not—show

Gupta, a senior staff technical program manager in AI infrastructure at LinkedIn, reports that the planning exercise went from three to four months to roughly one month. He also says review identified hundreds of millions of dollars in planned capacity for avoidance through reduced overprovisioning, hardware simplification, and reuse of supply. That figure describes capacity removed from plans, not realized cash savings. Both results are from his 2026 account; they are not independently verified industry benchmarks or evidence that another organization will achieve the same outcome. Read Gupta’s account at LeadDev.

How to evaluate a planning approach

Whether an organization builds its own planning platform or evaluates available tools, assess whether the approach can:

  • Trace each forecast to an owner, workload assumption, and product.
  • Use workload-specific inputs and maintainable conversion logic.
  • Represent service dependencies, including more complex stateful behavior where needed.
  • Reconcile planned demand with allocations, utilization, idle capacity, and past forecast accuracy.
  • Express capacity in common units and update assumptions without requiring service teams to change how they describe demand.

The goal is not to eliminate uncertainty. It is to make assumptions visible, translate them consistently, and give product and infrastructure teams a shared basis for revising the plan.
