Neither hybrid nor remote work is best for every team. Hybrid can suit work that benefits from planned in-person collaboration alongside focused work. Remote can suit teams that can coordinate across locations with clear ownership, documentation, and communication norms. Choose based on the work your team does and how it operates—not on office presence as a proxy for productivity.
What the current numbers say—and what they do not
Gallup reports that among remote-capable U.S. employees in 2026, 52% worked in a hybrid arrangement, 26% exclusively remotely, and 22% fully on-site. These figures describe remote-capable employees, not the entire U.S. workforce. Gallup also found that hybrid workers spent an average of 46% of their workweek on-site—about 2.3 days.
Those figures describe how people work; they do not show which arrangement produces better results. The studies available point to different outcomes in particular settings, rather than a universal productivity winner.
What the evidence can tell you
Hybrid work can improve some outcomes in a specific setting
A randomized six-month trial involving 1,612 employees at a Chinese technology company in 2021–2022 found that hybrid work improved job satisfaction and reduced quit rates by one-third. Researchers detected no difference in performance grades over the following two years. The trial provides causal evidence for that company and intervention, but it does not establish the same effects for every occupation or employer. Nature’s 2024 study reports the results.

Remote work can reshape collaboration networks
A study of Microsoft employees around the company’s March 2020 work-from-home mandate found that the share of collaboration time spent with cross-group connections fell by about 25% from its pre-pandemic level. This finding describes one company during an unusual pandemic-era shift; it does not mean every remote team loses cross-group collaboration. It does suggest that teams should deliberately maintain connections beyond their immediate group. The Microsoft collaboration study was published in 2021.
Hybrid arrangements need an explicit collaboration plan
In a 2024 Gallup survey, 48% of surveyed hybrid workers said their team had no formal or informal collaboration plan. Gallup’s 2026 summary reports that teams with a plan were 66% more likely to be engaged and 29% less likely to experience burnout. These are reported associations, not proof that a plan alone caused the differences. The practical point is that a hybrid schedule without agreement about how people work together can leave coordination to chance. Choose a model using a team-level decision process
- Map the work. List tasks that truly need synchronous or in-person interaction. Separate those from work that can be done independently or handed off asynchronously; do not treat being seen in an office as evidence of output.
- Ask employees what helps or hinders the work. Gather input on focus, coordination, belonging, and customer service. Include people whose work, location, or schedule may make participation harder.
- Set the operating rules for the model you choose. If hybrid, agree on what shared in-person time is for, how schedules are coordinated, and how remote participants are included. If remote, make ownership, documentation, response times, onboarding, feedback, and cross-team contact explicit.
- Review outcomes after a defined period. Use measures suited to the roles, such as work quality, delivery, retention, employee experience, and customer outcomes. Do not infer performance from visibility alone.
Does hybrid work improve or hurt productivity?
The evidence cited here does not establish a general productivity advantage for either arrangement. The randomized trial found no detected difference in performance grades in one company, while other findings concern job satisfaction, retention, engagement, burnout, or collaboration networks—not interchangeable measures of productivity. Assess your own team’s results with role-appropriate measures rather than assuming that office attendance signals better performance.
