Use an AI coding assistant as a guide before treating it as a code author: ask it to map the repository, trace a real feature, and locate the setup and test commands. Check those findings against the code and documentation, then try a small, reviewed change. This approach helps a new developer build a verifiable mental model without treating confident AI output as authoritative.

Start by exploring, not editing

Before asking an assistant to change code, establish what it is looking at and give it a focused orientation task. Keep the first session read-only in practice: ask questions, inspect the cited files yourself, and run commands locally. Do not grant access to secrets or production systems just to speed up discovery.

  1. Confirm the boundaries. Identify the repository, branch, development environment, and area of the project you are expected to work in.
  2. Ask for a repository map. Request the main languages, directories, application entry points, important services, configuration locations, and how the components communicate. Ask for file paths supporting each finding and a clear label for anything inferred.
  3. Trace one behavior. Choose a small feature or API behavior and ask the assistant to follow it from its entry point through implementation, data or service boundaries, and tests. Ask what it could not establish.
  4. Find setup and test commands. Ask for the documented dependency-installation, run, lint, and test commands. Check them against the repository’s scripts and documentation before running the relevant commands locally.

For example, a useful first prompt is: “I’m new to this repository. Do not edit files. Map the main application entry points and major components, and explain how to run the project and its tests. Give the supporting file path or command for each finding, and label inferences.”

For a behavior trace, name the behavior rather than asking for a vague tour: “Trace how [specific behavior] works from its entry point to the implementation and relevant tests. Name the files you inspected, explain the steps in order, and tell me what remains uncertain. Do not make changes.”

Use a feature trace to learn how the codebase fits together

A directory list is useful, but it does not explain how the application behaves. Following one small, user-visible or API behavior reveals how the repository connects entry points, implementation, services or data, and tests. Ask the assistant to separate observations from assumptions, then open the cited files and check that the explanation matches the code.

Use a similarly specific prompt to find tests: “Find the tests most relevant to [module or behavior]. Explain what they cover and give me the project-defined command to run them. Do not claim a test passed unless you actually ran it and saw the result.” A suggested command is not evidence that the command works or that a test passed.

Give the assistant useful, maintained repository context

Once you have verified the important landmarks, record them in the repository’s normal documentation and AI instruction files. Keep broad guidance concise; put local conventions near the paths they apply to, and reserve specialized procedures for on-demand instructions or skills when the tool supports them. Link to maintained documentation instead of copying long explanations into context files.

  • The application or service’s purpose and major components.
  • Validated commands for installing dependencies, running the application, testing, formatting, and linting.
  • Important architectural boundaries and data flows.
  • Where representative features, tests, and configuration live.
  • Conventions that are not obvious from nearby code.
  • Areas needing special ownership, permissions, or review.

Different products use different mechanisms. Anthropic describes Claude Code navigating repositories by traversing files, searching, and following references, with CLAUDE.md files for context, including root and subdirectory guidance; it also describes skills for specialized workflows, hooks for deterministic automation, and language-server integrations for symbol-level navigation. GitHub documents Copilot repository-wide and path-specific instructions, shared AGENTS.md guidance, and skills; these are product-specific features, not interchangeable formats. Instructions and indexes can go stale. Ask the tool to consult the current files, and assign someone to update shared guidance when setup steps, architecture, or conventions change.

Move to a small, reviewable first change

After orientation, use a bounded task to learn the team’s change process. Have the assistant propose a plan and identify likely files, conventions, tests, and risks before it edits anything. Review the plan, keep the change small enough to understand, then ask for an explanation of the resulting diff.

  1. Choose a narrow change with a clear expected result.
  2. Ask for a plan, likely files, relevant tests, and assumptions; review it before authorizing edits.
  3. Review the complete diff and ask the assistant to explain what changed and why.
  4. Run the relevant tests, linting, and other static checks yourself; distinguish checks actually completed from suggested checks.
  5. Use the same pull-request, security, and approval process as for code written without AI assistance.

For instance: “Propose a plan for [small change]. First identify likely files, conventions, and tests, and note risks or assumptions. Wait for my review before editing. Afterward, summarize the diff and the verification you actually performed.”

Keep security and human review in the workflow

AI-generated explanations and code are claims to verify. Check paths and commands, run relevant tests and static checks, and inspect the full diff. A successful test run does not replace reviewing what changed or applying the team’s security checks.

GitHub recommends approved pull requests before code reaches production branches and other important branches. Its guidance also covers testing, vulnerability and secret scanning, repository instructions, and developer training; see GitHub’s codebase standards guidance. Copilot code review does not count toward required approvals by default, according to GitHub’s Copilot code-review documentation. Feature availability and settings may depend on the current plan and repository configuration.

Security controls differ by product. Anthropic’s Claude Code sandboxing article identifies prompt injection as a risk when an agent can access code and files, and describes sandbox controls for filesystem and network access. Do not assume another tool provides the same safeguards: check what it can read, modify, execute, and reach over the network.

Make onboarding repeatable across the team

Teams can reduce repeated discovery work by maintaining a short repository orientation guide, validated setup and test commands, approved tool settings, and clear expectations for reviewing AI-assisted work. Give an owner responsibility for shared configuration and stale instructions, and collect recurring onboarding questions so guidance addresses real points of confusion.

GitHub recommends repository instructions, training, and onboarding resources such as internal documentation or videos, alongside ongoing support and workshops in its codebase standards guidance. Anthropic describes an owner or team for shared configuration and conventions in large-scale deployments in its Claude Code best-practices guidance. Those are vendor recommendations, not independent comparative evidence that a particular process shortens onboarding.

Compare tools against the work your team needs to do

There is no neutral product ranking established by the cited vendor documentation. Instead, evaluate whether a tool fits your repository and review process using concrete questions:

  • Repository context and navigation: Does it inspect the current working tree, use an index, follow symbol references, or depend on supplied context? How does it handle a monorepo or multiple services?
  • Instructions and workflows: Can the team provide broad and path-specific rules, shared agent guidance, or reusable specialized procedures?
  • Integration: Does it fit the editor, terminal, source control, issue tracking, documentation, and test workflow already in use?
  • Security and permissions: What can it read, edit, execute, and access over the network? Are its permission and sandbox controls documented?
  • Verification and review: Can it run relevant checks and show a diff while preserving the team’s required human approvals?
  • Administration and cost: Which plans or organization settings are required, and how are usage and budgets managed?

GitHub’s and Anthropic’s documentation describes features and recommendations for their respective products; those sources do not establish which tool is best for a particular team or provide a comparative measure of onboarding outcomes.
