Before a breach versus at or after a breach
A pre-breach workflow is an early-warning mechanism. It should fire while there is still a practical opportunity to respond, reassign the work, or bring in help. A breach workflow handles a target that has been reached or missed: it can alert the responsible person, notify an escalation contact, or support follow-up.
These are distinct operational moments, not interchangeable labels. In Intercom, for example, the documented trigger names are “Before SLA breach” and “When SLA breaches.” The lead time for the first must be shorter than the target duration; an equal or longer lead time leaves no window before the target. Intercom documents the triggers and lead-time requirement.

These are documented product behaviors, not results of comparative hands-on testing. Timing, supported record types, and eligibility differ; do not assume a trigger runs at an exact second or that one platform’s schedule semantics apply to another.

Choose the SLA target and timing
Select the target that matches the risk
Determine whether the workflow should watch first response, next response, resolution, or time to close. A platform can only trigger against targets defined by its SLA policy or milestone configuration. A first-response warning will not alert you to a resolution deadline unless that resolution target is also configured and selected.
Set a usable warning lead time
Choose a threshold that gives the assigned person or team enough time to act. Where the platform requires the lead time to be shorter than the target duration, keep it shorter. Also account for the scheduler: Zendesk automations run hourly, while Intercom says its SLA checks happen about once a minute and workflows run within roughly a minute of target time. Those product-specific intervals are not a general guarantee of delivery time.

Check calendars and record eligibility
Confirm the policy’s business calendar, pause conditions, priorities, and applicable record types before configuring the workflow. Zendesk SLA calculations can depend on the schedule applied to a ticket. Salesforce says milestone warning and violation offsets do not honor business hours. Intercom’s cited guidance limits the described workflows to Conversations and Customer Tickets and identifies Expert plan and beta availability with Support enablement. ServiceNow’s cited instructions concern the Australia release, so release and configuration matter.
Set up pre-breach and breach workflows
- Confirm the SLA policy. Identify the first-response, next-response, resolution, or close target to monitor. Record the applicable business calendar, pause conditions, priority rules, and record types so the workflow is based on the same conditions as the SLA.
- Choose the pre-breach threshold. Give the owner enough time to respond or reassign work. If the platform requires a lead time shorter than the target duration, make sure it is shorter. Do not promise second-level precision when the platform’s scheduler runs less frequently.
- Make the warning actionable. Route it to the owner or responsible group and include the ticket or conversation link, the at-risk target, time remaining, and the next action. Add a tag or other state guard if needed to stop repeated alerts; Zendesk’s example uses a tag to ensure its automation does not fire more than once.
- Configure a separate breach response. Notify the responsible owner and a designated escalation contact or group when the target is breached. Include enough context to understand the missed target and decide what to do next. If the platform supports it, create a review or follow-up task rather than relying on a notification alone.
- Test representative cases in a controlled setup. Check different priorities and schedules, paused or waiting states, reassignment, and closed records. Confirm which events fire, when they fire, who receives them, and whether a record remains eligible when its SLA is no longer active. This is recommended implementation practice, not a claim that the listed vendors provide identical test tools.
- Review alert volume and breach patterns. Adjust thresholds and routing if alerts arrive too early, repeat unnecessarily, or reach a broad audience without triage. Use breach and escalation records to identify recurring causes; automation prompts action but cannot ensure a target is met.
What to do when a breach trigger fires
Treat the notification as both an operational signal and a record for follow-up. Route it to someone accountable for the work, and make the next step clear. Depending on what the platform supports, that can mean notifying an owner or escalation group, creating a task, or documenting the context for review. Vendor documentation describes escalation and monitoring mechanisms, but it does not establish that automation alone prevents future breaches.

For recurring misses, use the available reporting or monitoring to look for patterns such as a particular target, queue, or period. Zendesk documents SLA policies and calculations, and SAP documents deadline escalation; the exact reporting and configuration depend on the system in use. How to choose trigger behavior for your operation
- Need an intervention window: choose a pre-breach trigger and a lead time that reflects how quickly the team can act.
- Need clear accountability after a miss: create a distinct breach route to the owner and an escalation contact, rather than treating an early warning as the breach response.
- Need close-to-target timing: compare the platform’s scheduler interval with the response window you need. An hourly automation cannot provide the same timing granularity as a check documented to occur about once a minute.
- Use business-hour SLAs: verify schedule and offset semantics for the exact product. Zendesk ticket schedules affect calculations, whereas Salesforce says milestone warning and violation offsets do not honor business hours.
- Need the workflow on a specific record type or release: confirm eligibility against product documentation for the deployed edition and release. Intercom’s documented scope and ServiceNow’s Australia-release documentation illustrate why scope matters.
- Want fewer duplicate alerts: use a tag or equivalent state guard where supported, and test reassignments and pauses so a record does not generate confusing repeat notifications.
