Switch to agile testing by moving test work into each small delivery increment—not by adding a shorter testing phase at the end. Start with a bounded pilot: agree on acceptance examples, involve testing expertise during refinement, automate repeatable checks selectively, and review where work waits or needs rework before expanding the change.
What changes when testing becomes agile?
Agile testing is collaborative testing throughout development. Testers, developers, and product stakeholders work together to clarify expected behavior, identify risks, and get useful feedback while a change is still being built. Testing does not disappear, and a passing automated suite does not prove that a product has no defects.
ISO/IEC TR 29119-6:2021 describes itself as guidance for applying the ISO/IEC/IEEE 29119 testing series in agile life cycles. ISO identifies testers, test managers, business analysts, product owners, Scrum Masters, and developers among its intended users, including organizations moving from traditional or waterfall approaches to agile. Plan the transition around your constraints
1. Define what you want to improve
Choose a concrete problem to address, such as slow feedback, late defect discovery, handoffs that delay releases, or uncertainty about release readiness. Record constraints that shape the change: regulatory evidence, hardware dependencies, release windows, shared environments, and team capacity. Agile adoption alone does not guarantee faster delivery or better quality.

2. Map how testing works today
Follow a representative change from request through release. Note when test design, environment setup, data preparation, specialist review, and defect retesting happen. Look for queues and rework across the whole flow rather than assuming testers cause delays. PMI’s transition guidance notes that an understaffed independent test group can become a bottleneck; that does not mean every centralized testing group is unsuitable. PMI transition guidance
3. Select a bounded pilot
Choose work with a real stakeholder or user feedback loop and dependencies the team can manage. Agree on a small set of working practices and review them before extending the change. Agile is not the only option: PMI’s Agile Practice Guide, Second Edition, addresses selecting fit-for-purpose predictive, agile, and hybrid life cycles. Bring testing into each increment
Clarify behavior before implementation
During refinement, have testers, developers, and product stakeholders discuss examples of expected behavior and the risks that matter. Turn vague requests into examples the team can evaluate, including relevant error cases and boundary conditions. Agree what must be true for the change to be accepted.
Test while the change is being built
Plan for testing during the increment, not as a final handoff. SAFe describes agile testing as collaborative work on small increments and recommends bringing testing and automation early wherever possible. Automate repeatable checks selectively
Automate checks that provide useful, repeatable feedback and that the team can maintain. Keep exploratory and risk-focused testing in the plan: automation is a way to check defined behavior, not proof that unconsidered risks or defects are absent. There is no universal automation percentage or required tool stack established by the cited guidance.
Keep specialist testing expertise in the team’s work
Testers can contribute risk-based thinking, test design, exploratory testing, feedback on acceptance examples, and coaching in quality practices. Developers contribute tests and help diagnose failures; product stakeholders clarify expected behavior and priorities. The exact allocation depends on product risk and team structure.

Do not frame the transition as “QA disappears.” Testing becomes a shared delivery responsibility, while specialist testing skills remain valuable and should be available to the work. Scrum.org’s resource addresses tester responsibilities during an agile move, but does not establish one prescriptive role design for every organization. - Elapsed time from a change to useful test and stakeholder feedback.
- Waiting time between development and testing, and other handoffs in the flow.
- Rework and problems discovered after release.
- Stability and maintenance effort for automated checks.
- Whether stakeholders can review working increments.
Interpret measures in context. Maximizing test counts or automation percentages can reward activity without showing whether the team is reducing risk or improving feedback. Use what the pilot reveals to adapt the working practices to your product and constraints.
Choose agile, hybrid, or predictive practices to fit
Compare approaches against the conditions the team actually faces. Neither ISO’s agile testing guidance nor PMI’s lifecycle guidance makes one approach universally best.
- Feedback: How quickly can a change receive useful testing and stakeholder input?
- Risk: Where are integration risks and defects likely to be discovered?
- Change: Can priorities be revised as new information arrives?
- Assurance: What documentation, traceability, and approval obligations apply?
- Expertise: How are specialist testing skills distributed and accessed?
- Automation: Can the team maintain stable checks without diverting too much effort?
- Dependencies: Do shared environments, hardware, vendors, or release windows constrain feedback?
