Claude Code can support a useful “Chief of Staff” workflow when you give it durable team context, assign bounded recurring tasks, connect only the tools those tasks need, and keep a person in charge of review. The phrase describes a way to organize work—not a documented Anthropic role or a promise of autonomous executive judgment.

What Claude Code can—and cannot—do in this role

Anthropic documents Claude Code features that can help with repeatable project coordination: project and user memory, non-interactive command-line use, connections to external tools through MCP, and GitHub Actions integration. Together, these can support work such as preparing a status-update draft from specified files or assembling an issue briefing for review. They do not establish that Claude Code can independently make executive decisions or guarantee a productivity improvement.

The practical goal is to make routine information work easier to initiate and review. Keep decisions, approvals, and sensitive outward-facing actions with the people responsible for them.

Set up the environment first

Anthropic’s setup documentation lists macOS 10.15 or later, Ubuntu 20.04 or later, Debian 10 or later, or Windows 10 or later with WSL or Git for Windows. It lists 4 GB or more of RAM, Node.js 18 or later, an internet connection, and Bash, Zsh, or Fish as preferred shells. Authentication options described include Anthropic Console, an eligible Claude plan, and enterprise platforms such as Amazon Bedrock and Google Vertex AI. These requirements and available authentication routes can change; check Anthropic’s current setup guide before installing. The guide describes native binary installation as an alpha option, so do not assume that route is a stable default.

After installation, run claude doctor to check installation details, as the setup documentation recommends.

Give it durable, scoped team context

Put shared project conventions in a project-level ./CLAUDE.md file and personal working preferences in ~/.claude/CLAUDE.md. Anthropic’s memory documentation says these files load at startup. That makes them a place to establish useful defaults, not a substitute for keeping project facts current.

What to include in project guidance

  • Where the source-of-truth project documents and decision records live.
  • The project structure and the names or locations of files commonly used for recurring work.
  • The format expected for status updates, issue briefings, or other routine drafts.
  • Escalation rules: what requires a human decision, which actions must not be taken, and who reviews the output.
  • Links to maintained documentation rather than copied material that can quickly go stale.

Keep this guidance concise and relatively small. If shared context belongs in separate files, Anthropic documents imports for memory files; use them to keep instructions organized instead of turning one file into an unmaintainable handbook. Choose a task that is bounded and easy to check

Start with a recurring task that has a known source of truth, explicit criteria, and an output a person can inspect. Good workflow designs include summarizing a defined set of project notes, preparing an issue briefing, drafting a status update from named files, or triaging repository issues against written rules. These are ways to configure the product, not guaranteed built-in outcomes.

For each task, write down the inputs, output, boundaries, and reviewer before automating it:

  • Inputs: Name the files, repository, or connected data the task may use.
  • Output: Specify the format and where the draft should appear.
  • Boundaries: State what it must not change, send, close, publish, or decide.
  • Review: Identify who checks the result and how errors or exceptions are escalated.

Choose the lightest workflow that fits

Use the least complex approach that gives the task reliable inputs and a reviewable result. A one-off prompt may be enough for occasional work; a CLI script can help with recurring, bounded tasks; MCP is useful when the task needs an external application; and GitHub Actions can run repository workflows. These options differ in setup and permissions, not in any established guarantee of better outcomes.

  • Manual prompt: Best when the task is occasional or the inputs vary. A person supplies the context and reviews the response each time.
  • CLI script: Consider it when the request and inputs are stable enough to repeat. Claude Code’s CLI supports non-interactive queries, structured JSON output, turn limits, and tool allow/deny lists for scripting and control.
  • MCP connection: Use it when an external service contains information the task needs. Connect only the systems and data required.
  • GitHub Actions: Consider repository automation for repeatable engineering-adjacent work, such as preparing an issue or pull-request draft for human review.

Before committing to automation, check whether the task repeats often enough to justify setup, whether its inputs are accessible and stable, whether permissions are proportionate, whether a person can review the output, and whether your team can maintain the workflow.

Use the CLI for repeatable, controlled work

Claude Code’s CLI reference documents non-interactive use and options for shaping machine-readable output and limiting a run. Anthropic notes that “The --output-format json flag is particularly useful for scripting and automation, allowing you to parse Claude’s responses programmatically.” JSON makes a response easier for a script to process; it does not by itself make the result correct or safe to act on.

For a recurring job, use the CLI controls deliberately: set a turn limit where appropriate, and use a narrow allowlist of tools rather than granting broad access by default. The available options and their exact syntax are documented in Anthropic’s CLI reference. Test the job on representative inputs and inspect what it produces before relying on it in a regular workflow.

Connect only the systems the task needs

MCP is an open protocol for connecting applications to language models. Anthropic describes it as “an open protocol that standardizes how applications provide context to LLMs.” Its Claude Code examples include project-tracking and documentation services such as Asana and Atlassian, as well as automation services such as Zapier. An example does not mean every service, endpoint, or account configuration supports identical actions.

Choose integrations based on the specific information and actions the workflow requires. A project-scoped MCP server prompts for approval before use, according to Anthropic’s documentation. Review the service and requested access before approving it, and avoid connecting unrelated systems simply because an integration is available. See Anthropic’s MCP documentation.

Automate repository work with GitHub Actions carefully

Anthropic documents a Claude Code integration for GitHub Actions. Repository-specific guidance can live in CLAUDE.md, while workflow-specific prompts can define the job—for example, preparing a draft summary or issue response from repository context. Treat the result as a draft for a person to check, not as proof that the task is safe to complete without oversight.

When configuring an action, make its repository permissions match the job and preserve a human review step for changes or messages that should not be issued automatically. Anthropic’s integration guide explains the documented setup and customization: Claude Code GitHub Actions documentation.

Keep permissions and review in the workflow

Claude Code exposes permission controls for tools, and its CLI reference documents --dangerously-skip-permissions, a flag that skips permission prompts and should be used with caution. It is not a sensible default for a project-management workflow. Prefer limited tools, narrow access, and explicit approval for consequential actions.

Make the review step concrete: tell the person checking a draft which source files or records it used, what criteria it applied, and where uncertainty or missing information should be flagged. For external changes—such as sending a message or modifying a repository—require the appropriate human approval before the action is taken.

What the documentation does not establish

The Anthropic documentation cited here describes setup, memory, CLI controls, MCP connections, and GitHub Actions. It does not provide a named, attributable productivity statistic for using Claude Code as a Chief of Staff. There is no basis in these materials for claiming a particular percentage of time saved or a guaranteed rate of autonomous task success. Measure your own workflow against its actual review burden, error rate, and usefulness rather than assuming a quantified gain.
