Start with the newsroom data an AI tool could reach, not the tool’s default settings. Classify that data, approve each tool for specific tasks and data classes, grant only the permissions required, set an expiration or review point, and name someone responsible for monitoring and revoking access.
How do we stop AI tools from accessing confidential newsroom files?
Treat every AI integration as a connection to newsroom information. A tool may receive material through prompts and uploads, but it may also reach files through retrieval collections, plugins, connectors, or the account permissions used to sign in. Check every path before approval; a narrow prompt does not make a broadly authorized connection safe.
Build the controls around the newsroom’s own data and obligations. NIST’s AI Risk Management Framework (AI RMF) and its Generative AI Profile offer voluntary guidance for managing AI risks; they are not newsroom-specific regulations or a universal legal checklist. Adapt the practices below to applicable law, contracts, source-protection duties, and organizational policy.

- Unpublished drafts, investigations, and embargoed material.
- Source-identifying records and confidential communications.
- Personal information, credentials, and sensitive internal business information.
- Licensed or copyrighted content, including material whose terms limit processing or reuse.
- Public material that presents a lower confidentiality risk but may still have contractual or editorial handling requirements.
Set local data classes and handling rules with editorial, legal, security, and privacy leads. NIST’s generative-AI guidance calls for protocols and access controls for sensitive and confidential information, but it does not prescribe standard newsroom tier names. Choose categories that staff can apply consistently, and define what each category may be used for.
Approve a use, not just a product
Approval should name the tool, account configuration, task, and permitted data class. A service approved to summarize public documents is not thereby approved to process confidential source records. Record whether the service is hosted or locally deployed, which provider or plugin receives data, and who owns its configuration. Reassess the decision when the model, connection, data, staff role, or provider terms change.
Limit each connection to what the task requires
Give an integration access only to the users, repositories, documents, or actions needed for its approved purpose. Avoid broad mailbox, drive, CMS, or source-database permissions when a limited collection or manual upload can do the job. For each grant, record who approved it, what is exposed, what the connection can do, and how long the access lasts. Set an expiration date or review point rather than leaving access open-ended.

What data can journalists safely put into AI tools?
There is no single safe-data list that applies to every newsroom or service. Decide by matching the information’s classification and obligations to the exact service configuration and task. If a tool or its data handling has not been approved for a class of information, do not put that material into it.
Before using a service, establish what it processes, where information goes, how long it is retained, whether it may be used for training, who among administrators or subprocessors can access it, and how information or accounts can be removed. Check the actual plan and settings: provider terms and configurations can vary and change. A plugin or connector can create an additional route into newsroom systems, so evaluate it as part of the same decision rather than as a harmless add-on.
For a lower-risk task, such as summarizing public documents, an approved service may be appropriate. For sensitive reporting, use only an arrangement explicitly approved for that material and purpose. When the newsroom cannot establish the data path or necessary protections, keep the material out of the tool.

How do I limit ChatGPT or another AI tool to approved newsroom documents?
The exact controls depend on the product, plan, identity system, and connector; no universal interface path is established here. Apply the same permission design whether the service is ChatGPT or another AI tool:
- Choose a bounded collection. Put only approved documents in the collection or workspace the AI can retrieve from. Do not connect an entire drive or mailbox if the task needs a small, curated set.
- Use a dedicated, managed account or connection. Avoid personal accounts and credentials shared among staff. Tie access to a responsible user or service identity so it can be reviewed and disabled.
- Grant the minimum actions. If the task only requires reading, do not grant write, send, publish, or deletion rights. Limit user groups and repositories as narrowly as the system permits.
- Test the boundary. Check that the tool can retrieve approved material and cannot retrieve documents outside the permitted collection. Test changes to permissions and connectors before expanding use.
- Record and review the grant. Log its approver, purpose, data scope, capabilities, provider settings, owner, and expiry or review date.
If a service cannot limit access adequately, use a different workflow—such as a manually selected, approved upload—or do not use it for that data. A tool’s ability to cite documents is useful for checking an answer, but citations alone do not prove that access was properly restricted.
What access controls should an AI policy include?
A useful policy translates principles into decisions staff and administrators can carry out. It should cover:

- Tool and task approval: approved services, account configurations, use cases, and permitted data classes.
- Permission scope: users, datasets, repositories, actions, and any limits on connectors or plugins.
- Duration and ownership: approver, access owner, expiry or review point, and the process for changing or removing a grant.
- Provider and connector review: processing, location, retention, training use, administrator and subprocessor access, deletion, and contract terms.
- Testing and accountability: boundary tests, access records, output review responsibilities, and escalation routes for suspected exposure.
- Change management: reassessment when tools, models, terms, datasets, or staff responsibilities change.
- Incident response: who disables the integration, revokes credentials, disconnects repositories, preserves relevant logs, and notifies editorial and security leadership.
Assign an owner who can actually remove access, not only document it. NIST’s AI RMF emphasizes lifecycle risk management and documentation; the reviewed guidance does not establish a fixed newsroom review cadence. Set review intervals appropriate to the sensitivity and rate of change, and review sooner after a material change or incident.

Authentication establishes who is signing in. Authorization determines what that person or integration may reach and do. Multifactor authentication (MFA), managed accounts, and account lifecycle controls help protect sign-in; they do not limit an authenticated user or AI connection to particular files.
For accounts that expose sensitive systems, assess whether stronger assurance and phishing-resistant sign-in are warranted. NIST SP 800-63-4 says AAL2 requires multifactor authentication and that phishing-resistant options should be offered; it describes phishing resistance at AAL3 as well. The appropriate assurance level depends on the service and risk. A compatible hardware security key can support phishing-resistant authentication, but it does not enforce file-level or AI-tool permissions. NIST’s identity guidance supplements rather than replaces information-system controls.

Should a newsroom use local AI to protect sources?
Local deployment is an option to evaluate, not a guarantee against disclosure. It may reduce transmission to an external AI provider when the system is genuinely operated locally, but the full architecture still matters: identity services, plugins, connectors, telemetry, backups, and staff workflows can create other data paths. Local operation also shifts responsibility for maintenance, patching, access administration, and reliability to the newsroom.
A 2025 newsroom study by Nick Hagar, Nicholas Diakopoulos, and Jeremy Gilbert evaluated Gemma 3 12B, Qwen 3 14B, and GPT-OSS 20B across two corpora. In that study’s setup, the evaluated models ran effectively on standard desktop hardware, with a 24 GB memory system given as an example. The study also reported reliability variation and errors propagating through multi-stage synthesis. Those results describe the tested setup; they are not a universal hardware minimum, a procurement recommendation, or evidence that local hosting eliminates disclosure risk.
Compare the deployment options against your requirements

Whichever option is chosen, test it on representative material, check whether staff can verify answers against source documents, and define who reviews output before editorial use. Local hosting changes the control boundary; it does not remove the need for access limits, human oversight, or incident procedures.
Which frameworks can help guide the controls?
NIST’s AI RMF 1.0 is voluntary guidance released on January 26, 2023. NIST’s framework page dates the Generative AI Profile to July 26, 2024. The AI RMF was developed over 18 months with contributions from more than 240 organizations, according to NIST’s AI Resource Center. NIST has said the framework is being revised, and its AI security material has described Control Overlays for Securing AI Systems as in development; verify the status of those materials before relying on a particular version.
Use the framework to structure risk identification, documentation, and lifecycle review—not as a substitute for the newsroom’s legal obligations, security controls, source-protection practices, or editorial judgment. The central operational test remains concrete: can the newsroom identify what the AI connection can access, explain why it has that access, verify that it stays within scope, and promptly remove it when no longer needed?
