Test the complete support system—not just its model—in an isolated environment using realistic, safe scenarios. Set pass/fail rules before testing, probe privacy and authorization boundaries, involve human reviewers, and block release for critical failures such as customer-data exposure or unauthorized actions. Then rerun the relevant checks whenever a change could alter the agent’s behavior.
What should a pre-deployment test cover?
An AI support agent is more than a model. Its behavior depends on instructions, knowledge sources, retrieval permissions, tools, integrations, and the path to a human agent. A model-only evaluation can miss failures in any of those components—or in the way they work together.
Define the agent’s intended scope first: what it may answer, which customers may use it, what data it may access, which actions it may take, and when a person must decide. Map potential harm to customers and the organization. NIST’s AI Risk Management Framework is voluntary guidance for managing risk across the AI lifecycle; its generative AI profile is a cross-sector companion, not a universal certification or deployment rule.
Include ordinary work and consequential actions
Build a versioned test set from the support tasks the agent is actually meant to handle. Include routine questions as well as cases involving account changes, refunds, or other actions the agent may perform. Use synthetic accounts with known states; do not put live customer records, credentials, or secrets in test fixtures.

- Ambiguous, incomplete, or unsupported questions that should prompt clarification, a safe refusal, or handoff.
- Incorrect, contradictory, or stale help-center material.
- Multi-turn conversations where earlier context matters.
- Account-specific requests, including attempts to access another customer’s information.
- Cases that require escalation, approval, or a human decision.
For every case, specify the expected answer or behavior: a correct response, a safe refusal, a properly authorized tool call, or a human handoff. NIST’s AI Risk Management Framework for Assessing Risks (ARIA) distinguishes model testing, red-teaming, and field testing, and considers technical and contextual robustness—not accuracy alone.
How do you test the complete system safely?
1. Use an isolated, representative environment
Run the candidate build in staging or another controlled test environment with synthetic accounts and known system state. Exercise retrieval, access controls, APIs, output handling, and external integrations together. Keep test credentials and permissions separate from production, and limit the environment’s ability to affect real customers or systems.
Automated probes against a staging endpoint can help make checks repeatable, but the tool is only one part of the evaluation. It does not replace cases designed around your agent’s actual data, permissions, and workflows.

2. Verify permissions outside the model
Give each tool and integration only the access it needs. Enforce authorization and scope in the execution layer; do not rely on the model’s account of what a user is allowed to do. Test denials as well as successful actions, including whether an unauthorized request is blocked before it can change data.
For high-impact or irreversible actions, require a valid approval tied to the specific action and its details. Test that an approval cannot be reused for a different action, bypassed by a prompt, or treated as permission for a broader operation. Set limits on retries and cost, and verify the human handoff when the agent cannot safely resolve a case.
3. Probe attacks through every input path
Test whether user messages, retrieved documents, help-center pages, emails, or tool outputs can override trusted instructions or induce unsafe behavior. Depending on the inputs the agent accepts, vary the attack across languages, encoding, multiple conversation turns, and document-borne instructions.

- Try to elicit sensitive context, prompts, or another customer’s data.
- Attempt unauthorized tool use, privilege escalation, or approval bypass.
- Test whether unsafe output is handled safely by downstream applications.
- Try repeated requests, loops, or chains that could cause runaway tool use, latency, or cost.
- Check that failures, denials, and timeouts lead to a safe stopping point or human handoff.
OWASP’s guidance treats the whole application—including retrieval, tools, and the permissions behind them—as the attack surface. Its agent security guidance recommends assessing the blast radius of each tool, not just whether the model gives a plausible answer.
How should you decide whether the agent passes?
Set case-level acceptance criteria and severity-based release gates before running the candidate. There is no established universal pass rate for safely deploying customer-support agents, so avoid treating one aggregate score as proof of safety. An overall quality score can conceal a rare but consequential failure.

- High impact: Define in advance which errors require a block, additional control, or narrower scope before release.
- Routine quality: Assess answer correctness, usefulness, and appropriate handling of uncertainty against the expected outcome for each case.
These are risk-based release recommendations, not numeric cutoffs prescribed by OWASP or NIST. Repeat probabilistic tests because the same input may not always produce the same behavior. Use deterministic assertions where possible, such as checking that a denied request did not invoke a tool or change state, and have people review cases where automated grading is uncertain. Document why any remaining risk is acceptable and what compensating controls are in place.

Which evaluation methods should you combine?
Different methods reveal different kinds of failure. A practical program combines repeatable checks with human judgment and, where appropriate, controlled observation of real workflows.

Choose the mix based on coverage, repeatability, realism, evidence quality, operational fit, and the cost and risk of testing. In particular, do not test against live systems if a failure could expose data or trigger real customer actions.

Only consider field exposure when the deployment context supports it and monitoring and rollback are ready. Depending on the use case, a limited cohort or shadow mode may help assess real-world outcomes while reducing the chance that the agent’s output directly affects customers. Define who can participate, what actions are disabled or require approval, which outcomes are monitored, and who can stop the trial. The appropriate design depends on the product and operating context.

What should you record, and when should you retest?
Keep a reproducible record so a failure can be traced to the system that produced it and checked after remediation. Record:
- Agent and model versions, plus identifiers for prompts and other configuration.
- Tool manifests, scopes, retrieval configuration, and relevant integration settings.
- Test cases, expected outcomes, number of trials, results, and failures.
- Observed approvals, denials, timeouts, and circuit-breaker behavior.
- Remediation, accepted residual risks, and any compensating controls.
Add each confirmed failure from testing or operations to the regression suite. Rerun the relevant evaluation when prompts, the model or provider, tools, memory, retrieval, or policies change. OWASP recommends structured security testing before production and after material changes to these components; the exact checks should follow the scope and risks of your system.
Assess applicable legal duties, customer-data constraints, accessibility requirements, and sector rules for the jurisdictions and use case involved. NIST SP 800-63-4’s AI/ML documentation, test-result, and privacy provisions apply within its digital identity guidelines; they are not a general rulebook for every support agent.
