Redesign the workflow first; automate only the steps that still make sense. Start by defining the result you want, map how work actually gets done, remove unnecessary steps, and design the future process before choosing tools. Then set clear boundaries for people, conventional automation, and AI, and pilot the change against a baseline.

1. Define the outcome and the process boundary

Describe what should improve for the customer, employee, or business—not how much AI you want to deploy. Choose a process boundary that starts with a clear trigger and ends when the work is complete. For example, an invoice process might begin when an invoice arrives and end when it is approved, paid, or sent back for correction.

Record a baseline using a small set of measures tied to the goal. Depending on the process, these might include elapsed time, cost, error or rework rate, and customer or employee experience. Microsoft Learn recommends framing process impact in terms such as speed, cost, quality, and experience, then comparing results before and after a change (Microsoft Learn: Agentic AI maturity model—Business strategy).

2. Map how the work actually happens

Walk through representative cases with the people who perform the work. Capture the real sequence, not just the approved procedure or the ideal happy path. Include:

  • Handoffs, approvals, queues, and other wait states.
  • Decisions, exceptions, rework, and informal workarounds.
  • Systems and information used or entered at each point.

Compare what people describe with existing process documents and operational records where available. Neither a procedure nor a workflow log necessarily shows the whole picture: IBM notes that process data needs to be considered alongside human insight, since logs alone may miss relevant needs (IBM Think: Stop automating blindly).

3. Remove work that should not be automated

Before deciding how to automate a step, ask whether it should exist at all. Check whether the step is required, adds value, duplicates data entry or approval, or compensates for a policy or upstream data problem. Separate routine cases from unusual ones that need specialist knowledge or judgment.

  • Delete steps that do not serve the outcome or a necessary control.
  • Simplify handoffs, forms, and approvals where the risk permits.
  • Address recurring causes of rework, such as missing or inconsistent input data.
  • Keep a distinct route for cases that genuinely require more attention.

IBM sources use different labels for this idea: one describes “eliminate, automate, standardize, yield,” while its AskHR account uses “eliminate, simplify, automate.” The useful common principle is to challenge and remove unnecessary work before automating what remains (IBM Think: Faster not Better; IBM: Transforming HR support with agentic AI). IBM executive Yogi Goyal has put the risk succinctly: “Too many organizations automate what they should have eliminated.” That is an executive’s warning, not independent proof of a general result.

4. Design the future workflow before selecting a tool

Draw the simplest useful end-to-end process under your actual constraints. Make clear who owns each step, what information passes between steps, and where routine and exceptional cases diverge. This prevents a local improvement from merely pushing a queue or workload onto the next team.

For routing, decide whether one standard path is appropriate or whether cases of different complexity need separate paths. IBM’s healthcare workflow example describes separating standard cases from those needing specialist input; it illustrates a design option, not a rule for every organization (IBM Think: Stop automating blindly; IBM Redbooks: A Guide to Lean Healthcare Workflows).

Microsoft Learn frames process redesign as deciding how people and agents should collaborate by design, while IBM advises mapping and reimagining the workflow before choosing technology (Microsoft Learn: Agentic AI maturity model—Business strategy; IBM Think: 5 practical ways to scale AI that actually deliver business value).

5. Assign work to people, automation, or AI

Choose the method for each remaining task based on its characteristics. A stable, rules-based step may suit conventional automation; a step involving language or patterns may be a candidate for AI; a judgment-heavy or consequential decision may need a person. Some tasks should remain manual.

Design question What to examine
Repeatability Does the task follow a stable pattern, or does it vary substantially?
Exceptions How often do cases fall outside the standard path, and what happens then?
Context and judgment Does the decision depend on nuanced context or specialized expertise?
Consequences What is the impact of an incorrect action or decision?
Information Are authoritative source data available, accurate, and accessible to the task?
Reversibility and measurement Can mistakes be corrected, and can the intended outcome be measured?

For any AI-assisted step, specify which cases it may handle, what conditions trigger escalation, who reviews consequential actions, and who takes over when it fails. Microsoft’s account of its Business Operations describes AI handling validation and case creation while staff focus on judgment, exceptions, and improvement; this is a company-reported example, not independent evidence that the same division of work will suit every process (Microsoft Inside Track: Streamlining business operations at Microsoft with an AI toolkit).

6. Prepare data, access, and ownership

Before deployment, identify the authoritative source for each required piece of information and assign an owner to each process step. Define what systems an AI component can read or change, who is responsible for its access, and who handles failures and exceptions. Set monitoring and review responsibilities as part of the workflow, not as afterthoughts.

Microsoft says its cloud supply-chain group established a single source of truth before deploying agents. In a 2026 company account, Microsoft reported more than 100 purpose-built agents across planning, sourcing, fulfillment, and logistics. That is an implementation count from Microsoft’s own account, not a target or evidence that another organization needs a similar deployment (Microsoft: What we’ve learned from Microsoft’s own AI transformation).

7. Pilot, measure, and revise

Test the redesigned workflow on representative routine cases and exceptions. Compare results with the baseline using the measures chosen at the outset. Also track errors, escalations, rework, and user experience so that a faster process does not conceal a new quality or workload problem.

  1. Set the pilot scope, accountable owner, and success measures before the test begins.
  2. Run the new process on cases that reflect real variation, including exceptions.
  3. Review outcomes, failures, handoffs, and feedback from the people doing the work.
  4. Revise weak steps or automation boundaries, then test again before expanding.

Do not claim an improvement without a documented baseline and result. Microsoft’s internal Business Operations account describes testing and iterative refinement; it is a company case account rather than an independent evaluation (Microsoft Inside Track: Streamlining business operations at Microsoft with an AI toolkit).

8. Scale only when the workflow works

Once the pilot meets its agreed goals, document the process, ownership, controls, escalation routes, and review cadence. Standardize steps where consistency helps, while preserving explicit paths for exceptions. A process may be improved by removing work, clarifying ownership, improving data, or using conventional automation; AI is optional, not the outcome.

Microsoft reports that its cloud supply-chain team mapped and simplified workflows before its agent deployment. That company-reported sequence supports redesigning before scaling technology, but it does not establish a universal performance gain or a suitable agent count for other organizations (Microsoft: What we’ve learned from Microsoft’s own AI transformation).
