Limit who and what can read or change code, secure developer machines and CI/CD identities, keep credentials out of source and logs, verify build inputs, and tightly control release artifacts. The guidance below adapts general software-supply-chain practices to game studios; it does not report an audit or test of any particular studio or product.
What needs protection in a game studio?
Include more than the game’s main source tree in your security plan. Configuration-as-code, build scripts, CI/CD definitions, project files, credentials, signing materials, dependency records, and unreleased artifacts can expose intellectual property or give an attacker a way to alter what gets built. NIST’s Secure Software Development Framework treats software protection as preventing unauthorized access and tampering: NIST Secure Software Development Framework.
Developer workstations and build systems deserve the same attention as repositories. They may hold local source, credentials, intellectual property, or access to signing materials. NIST identifies malware, social engineering, network attacks, and physical attacks as possible software supply-chain vectors in SP 800-204D, published in February 2024.
How should you limit access to source and build files?
Grant the minimum access needed
Set repository permissions by job need. Give write and administrative privileges to fewer people and services than read access; review organization, team, service-account, and automation-token access; and remove or change access promptly when roles change or someone leaves. Apply the same rules to build scripts and pipeline definitions as to game code: someone who can modify them may be able to expose data or change release contents.

NIST’s NCCoE DevSecOps practice documentation states: “Store all forms of code – including source code, executable code, and configuration as code – based on the principle of least privilege so that only authorized personnel, tools, and services have access.” The documentation page identifies the broader practice publication as September 2026: NIST NCCoE DevSecOps practices.
Protect account access with MFA
Enable multifactor authentication for source-control, cloud, build, and package-registry accounts where supported. NIST’s supply-chain guidance identifies MFA and conditional access as development-environment safeguards. A FIDO2 security key is one possible authenticator, but compatibility depends on the account provider and a key does not prevent every route to a code leak.
How do you secure developer workstations?
Choose controls that fit the studio’s threat model and device-management capabilities; there is no single endpoint configuration prescribed for every team. Practical measures consistent with NIST’s control categories include:

- Use managed devices for sensitive development where practical, and keep work and personal accounts separate.
- Encrypt device storage, apply security updates, and limit local administrator access.
- Use endpoint protection and network controls appropriate to the risks and the studio’s operating environment.
- Apply access policies, MFA, and data-loss prevention where supported and useful.
These controls reduce opportunities for an attacker to use a compromised or unattended workstation to reach source, credentials, or signing materials; they do not replace repository and pipeline access controls.

How should you handle secrets in source code and CI/CD?
Do not commit API keys, access tokens, passwords, signing keys, or private certificates. Store credentials in a managed secret store or the CI platform’s protected secret facility. Give each job only the credentials it needs, and configure jobs not to print secret values in logs. CISA’s developer guidance covers protecting pipeline secrets and avoiding plaintext secrets in code and sensitive log output: CISA, Securing the Software Supply Chain: Recommended Practices for Developers.
Automate secret scanning in repositories and CI so accidental exposures can be caught before build or release. NIST’s DevSecOps demonstration scenarios include automated secret scanning before a build. Regularly rotate credentials as part of routine operations, not only after an incident.

If a credential is exposed
- Revoke it promptly. Treat an exposed credential as compromised; deleting the visible file does not invalidate it.
- Issue a replacement and update authorized systems and jobs that depend on it.
- Check audit logs and connected systems for signs the credential was used, and assess what it could access.
- Look for copies in forks, backups, and pipeline logs. A removed file may persist in those locations.
- Remediate the exposure in the repository or pipeline and review how it occurred.
GitHub’s documentation explains that leaked credentials can propagate beyond the original location and calls for revocation, replacement, remediation, and assessment of the breach’s scope: GitHub: Secret leakage risks.
How do you harden a game build pipeline?
Restrict who can edit pipeline definitions, which identities can run privileged jobs, and which external sources a build can access. Separate sensitive build environments from general-purpose systems where appropriate. A pipeline should receive only the access necessary to build its target; avoid giving ordinary jobs broad repository, cloud, or signing credentials.
Secure build inputs as well as pipeline permissions. CISA recommends using immutable references for dependencies, verifying integrity, retrieving artifacts from trusted sources, and preventing or limiting network access while build steps execute. Pin and review third-party tools, plugins, extensions, SDKs, and dependencies used by the studio’s actual engine and toolchain. NIST SP 800-204D identifies malicious or compromised components and developer tooling as supply-chain risks and recommends checking component provenance.

Use isolation and reproducibility proportionately
Hermetic builds—where build steps are isolated from uncontrolled inputs—can reduce exposure to unexpected network dependencies, but they require engineering effort and may not fit every engine or workflow. Reproducible builds can help authorized teams compare outputs made from identical inputs; they are an advanced supply-chain measure, not a substitute for repository permissions or credential controls. Do not treat either approach as a guarantee that a build is safe.

Store binaries, packages, build instructions, integrity information, and provenance in an access-controlled artifact repository. Limit who can retrieve, replace, or publish release artifacts. NIST’s DevSecOps material recommends securely archiving release files and supporting data and maintaining component provenance, including through a software bill of materials (SBOM) where applicable.
Use hashes, signatures, and attestations so authorized users can verify an artifact’s integrity and origin. A signature establishes a relationship to a signing key, so protect that key and the systems and identities that can use it. Retain the source revision, build configuration, dependency records, generated artifacts, and verification data needed to explain how a release was produced, balancing retention against confidentiality, access, and legal requirements.

What should you do when source or build files may have leaked?
Use the studio’s established incident-response process rather than treating a suspected leak as only a repository cleanup. Preserve relevant logs, restrict or disable affected accounts and tokens, identify which repositories and systems were accessible, rotate exposed secrets, and determine whether build artifacts or distribution credentials were affected. Assess scope before restoring normal access.
Notification obligations depend on jurisdiction, contracts, and the facts of the incident; the technical guidance cited here does not determine them. Keep the investigation focused on which assets and access paths were exposed, whether credentials were used, and which downstream systems or releases may be affected.
How should you compare security controls or tools?
Evaluate each control against the asset and threat it addresses rather than treating one product as a complete leak-prevention solution.
