Build a concise, evidence-backed story that explains what your startup does, who needs it, why the opportunity is credible, and what you want the panel to do next. Before writing slides, check the event’s official time limit, judging criteria, presentation format, and Q&A rules: there is no single pitch format or scoring rubric that applies to every panel.

Start with the event’s rules and judging criteria

Ask the organizer for the current pitch length, Q&A time, slide or demo requirements, and published scoring rubric. A competition panel may grade against explicit criteria, while investors are generally assessing the opportunity, evidence, risks, team, business model, and whether to continue the conversation. Make each stated criterion easy to find in your pitch rather than assuming the judges will infer it.

The format varies by event. Dell for Startups’ official rules describe a typical five-minute presentation followed by five minutes of Q&A, with four equally weighted criteria: problem definition, project viability, concept disruptiveness, and pitch communication. These are Dell competition rules, not a general investor-panel standard: Dell for Startups competition rules.

The Pitch Competition Standards Council’s 2026 version 1.0 standard calls for criteria and weights to be published and judges to score independently before discussion, subject to the standard’s conditions. That applies only when an event adopts the standard; confirm the actual event’s rules: Pitch Competition Standards Council.

Shape the pitch around what the panel needs to understand

Use a clear sequence, then adjust it to the rubric and time available. The goal is not to fit a fixed number of slides; it is to make the business and its evidence understandable within the event’s format.

  1. Opening: Say what the company does, who it serves, and the problem it solves. If you have a particularly strong, relevant result, you can lead with it and explain its context immediately.
  2. Problem and solution: Identify the customer, what is difficult or costly for them, and how your product changes their situation. A short user journey can make an unfamiliar product easier to grasp.
  3. Opportunity and business: Explain how you reach customers, how the business earns revenue, what alternatives customers use, and what makes your approach distinct. Show a credible path to growth.
  4. Evidence and execution: Present meaningful product, customer, revenue, or other milestones, along with the team capabilities most relevant to the company’s hardest challenges.
  5. Close: State the strongest reason to believe in the opportunity, make a specific ask, and leave time for questions if the format includes them.

Techstars offers one illustrative breakdown for an average five-minute pitch: one minute for the introduction, two to three minutes for a demo, one to one-and-a-half minutes for business information, and about 30 seconds for the close. Make the problem, market, and business model defensible

Describe a specific customer and need

Use ordinary language to identify who experiences the problem, when it occurs, and why it matters. Then explain what the product does in terms of the customer’s experience. Avoid broad labels and jargon that force judges to guess what the company actually provides.

Show how you estimated the opportunity

Make the market estimate traceable: identify the customers you can realistically serve, the basis for the customer count, and the pricing or revenue assumptions behind the calculation. A bottom-up estimate can help show how a reachable customer base translates into an opportunity. Be ready to explain what is included, what is excluded, and which assumptions could change the result.

Explain how the company earns revenue

State who pays, what they pay for, and how the route to revenue works. Connect the business model to the customer and go-to-market approach rather than presenting revenue potential as a standalone claim. Keep projections tied to the conditions required to achieve them.

Present evidence honestly, including at an early stage

Distinguish what is true today from what you expect to happen. Use accurate, clearly defined measures for customer activity, revenue, product progress, or other milestones; do not let a plan sound like achieved traction.

If the company is pre-launch or has limited traction, say so directly. Build the case with relevant customer learning, team capability, and a plausible next plan instead of implying results that do not exist. For any claimed milestone, be prepared to explain how it was measured and why it matters to the opportunity.

Choose slides and demos to support the spoken story

Write the spoken explanation first. Slides should make key points easier to follow, not act as a script or compete with the presenter. Keep them quick to understand; judges cannot comfortably read dense text while listening.

Include a live demo only if it materially clarifies the product or strengthens the evidence. Techstars notes that demos often do not work well in modern Demo Day settings, so do not include one automatically. If the demo relies on connectivity, a particular device, or another fragile condition, prepare a fallback explanation or visual that communicates the same core function: Techstars Entrepreneur’s Toolkit.

Rehearse to the clock and prepare for questions

  1. Practice the pitch aloud with a timer set to the event’s limit. Leave room for the required close rather than discovering at the end that you have run out of time.
  2. Rehearse the opening, transitions, demo handoff if applicable, and ask. Practice a version that still works if a demo fails.
  3. Ask someone unfamiliar with the business to listen to the short explanation and describe the company back to you. If they cannot explain it, simplify the wording. Y Combinator specifically recommends this email test for clarity: Y Combinator: How to Pitch Your Company.
  4. Practice answering likely questions directly, then explain the evidence or assumptions behind your answer.

Prepare for questions such as:

  • Who is the customer, and what shows that the problem matters?
  • What does the product do, and what makes the solution distinct?
  • How did you calculate the market, and which assumptions drive the estimate?
  • What traction or milestones are real today, and what remains a plan?
  • How does the business make money, and what supports the model?
  • Why can this team execute, especially in its most difficult technical, market, or regulated areas?
  • What will the requested funding or next step enable?
  • What must be true for the growth and financial projections to happen?

Make the ask specific

Tell the panel what response you want: an investment conversation, a follow-up meeting, or another defined next step. If you are seeking funding, explain what it will enable and connect that use to the milestones or plan you have described. A clear ask lets judges and investors understand how to continue the conversation.
