Compare agent-assisted work with a credible no-agent baseline on accepted output, quality, end-to-end time, rework, and downstream results. Usage counts or reported time saved can help explain how people work, but they do not establish that the team became more productive.

Define what “more productive” means for the workflow

Start with one bounded kind of work—such as resolving a particular support request, preparing a defined report, or completing a specific class of coding task. Decide what counts as a finished, accepted unit before comparing agent-assisted work with the baseline. If one team handles several kinds of tasks, keep them separate or account for differences in difficulty; a change in task mix can look like a productivity gain even when performance on each task has not changed.

For a useful comparison, consider productivity across three connected questions: how much accepted work was produced, how well it met the team’s standards, and what resources or time it took to get there. Where possible, include a downstream result that matters to the workflow, such as customer response or cost per accepted outcome.

Build a measurement plan

  1. Choose the workflow and its boundaries

    Specify the task family, eligible people or teams, measurement period, and point at which work counts as complete. Include the same kinds of tasks in the agent and baseline groups as far as practical.

  2. Record the baseline before rollout

    For the selected workflow, capture typical completed and accepted volume, end-to-end cycle time, quality or acceptance, and correction or rework. Record the task mix and measurement dates so a later comparison has context.

  3. Set up a credible comparison

    When practical, randomly assign eligible tasks or teams to agent access or a no-agent condition. If random assignment is not feasible, use a staged rollout and compare similar groups or periods. Note other changes—such as staffing, demand, or process revisions—that could affect the result. A comparison between adoption-period anecdotes and an earlier, potentially different period is weaker evidence.

  4. Track how the workflow changed

    Measure adoption and task coverage, along with the time people spend prompting, checking, correcting, and integrating agent output. These measures help explain why an outcome changed; they are not substitutes for accepted work and its quality.

  5. Check whether saved effort became useful capacity

    Look for a concrete destination for any time or effort released: additional accepted work, improved service, a smaller backlog, or another outcome the team values. Do not assume an estimate of agent effort automatically becomes usable team capacity or financial return.

  6. Report scope and uncertainty

    State the assignment method, dates, sample size, tool or version, and organizational setting or geography when known. Break results out by task family and experience level when the data supports it, and include uncertainty rather than presenting a single percentage as a guaranteed effect.

Use a balanced scorecard, not one headline number

Adoption and task coverage Share of eligible people or tasks using the agent, plus which task types are covered Helps distinguish a weak result from limited use, and reveals where the tool is or is not being applied.
Downstream outcome A workflow-specific result, such as customer response or cost per accepted outcome Connects operational measures to value beyond producing work faster.
Output diversity Variation across outputs, when originality or range matters Averages can hide convergence toward more homogeneous work.

Define each measure consistently for both conditions. For example, “cycle time” needs the same start and stop events, and “accepted” needs the same reviewer standard. Show the metric’s denominator—for instance, accepted work per person or per team over the measurement period—so a larger team or a different observation window is not mistaken for improved productivity.

Choose the strongest feasible comparison

Randomized assignment

Randomly assign eligible tasks, users, or teams to agent access or a no-agent comparison where operationally possible. This makes it less likely that differences in task difficulty, experience, or motivation explain the outcome. Decide the assignment unit in advance: assigning whole teams may reduce spillover between people working together, while assigning tasks can be practical when the workflow is separable.

Staged rollout

If randomization is impractical, introduce access to comparable groups or workflows at different times. Compare similar periods and document changes that coincide with rollout. A staged design is more informative than relying on users’ impressions alone, but it cannot rule out every alternative explanation as cleanly as a well-run randomized comparison.

Interpret results within the task and team studied

Published experiments show why results should not be treated as a universal forecast:

Ju and Aral, “Collaborating with AI Agents: Field Experiments on Teamwork, Productivity, and Performance”; latest arXiv revision dated February 5, 2026 In an experiment with 2,234 participants producing 11,024 ads, human-AI teams produced 50% more ads per worker than human-human teams. Human-AI teams had higher text quality; human-human teams had higher image quality, and human-AI outputs were more homogeneous. The advertising task illustrates why volume, separate quality dimensions, and diversity should be evaluated together. It does not establish the same effect for other workflows.
Microsoft Research, “Shifting Work Patterns with Generative AI”, April 2025 In a six-month randomized field experiment involving 6,000 knowledge workers, users spent three fewer hours, or 25% less time, on email each week; the intent-to-treat estimate was 1.4 hours. Documents appeared to be completed moderately faster, while meeting time did not significantly change. The email figures describe this study’s findings, not a general estimate of time saved. The differing results across email, documents, and meetings show why work types should be assessed separately.
Microsoft Research, “The Effects of Generative AI on High-Skilled Work: Evidence from Three Field Experiments with Software Developers”, June 2025 A combined analysis of three field experiments at Microsoft, Accenture, and an anonymous Fortune 100 company reported a 26.08% increase in completed tasks among 4,867 developers using a coding assistant, with a standard error of 10.3%. Less experienced developers had greater adoption and gains; individual experiments were noisy. This is evidence about software developers using a coding assistant, not a default forecast for other teams or agent products.

These studies examine particular tools, tasks, populations, and periods. Their results illustrate measurement choices and variation; they do not establish an expected gain for every team or for every system described as an AI agent.

Keep activity and estimated effort separate from productivity outcomes

Agent logs can show how often a system was used or what actions it took. Microsoft Copilot Analytics Lab’s New Assisted Hours method goes further by using activity telemetry to estimate human-equivalent effort per agent step and discounting repeated effort before aggregation. The lab describes the measure as “the human-equivalent effort represented by the agent’s actions — the depth and volume of work performed.” It also explicitly says the measure does not, on its own, assess quality, whether users ultimately used the result, or economic outcomes such as revenue or ROI. Those require separate outcome measures. Read the methodology and its stated limitations.

Use assisted-hours estimates, usage, and self-reported time savings as diagnostic signals alongside observed workflow outcomes. Anthropic’s report on work at the company notes that self-reported productivity can be biased, does not show how saved time is reinvested, and may overlook time spent debugging or cleaning up generated work. Its discussion of measurement limits is a reminder to check perceptions against completion, quality, and rework data.

Decide whether the change is a real improvement

Call the result an improvement only when the comparison supports a meaningful gain in accepted work or a valued downstream outcome without an unacceptable deterioration in quality, cycle time, or rework. If agent activity rises but the team’s accepted output and downstream results do not, the evidence shows more activity—not higher team productivity. If gains appear only in particular task families or user groups, report them at that level rather than averaging away the difference.
