There is no single best way to fund an indie game. Self-funding preserves control, a publisher can bring cash and launch support, grants can provide non-repayable money to eligible teams, and crowdfunding can turn an existing audience into financing. Many studios combine two or three of these options. The right mix depends on your runway, the game’s stage, your audience, eligibility for public funding, and how much revenue or control you are willing to trade.

The most important distinction is what happens to the money after launch: grants typically do not need to be repaid, while publisher advances are generally recouped from revenue before the long-term split begins. Crowdfunding comes with fees and delivery obligations; self-funding puts the financial risk on the studio.

At a glance

Name Best for Key spec Checked
Self-funding A small scope, personal runway or revenue from client work or a previous game Full control; the studio keeps store net, but bears the financial risk Nov 2026
Publisher A team that needs production capital, launch support or platform relationships Advance and services in exchange for revenue share; advance is generally recouped Nov 2026
Grant A project and company that meet a programme’s geographic and other eligibility rules Typically non-dilutive and non-recoupable, with competition and reporting obligations Nov 2026
Crowdfunding A team with an audience ready to back a clearly presented project Campaign cash and demand validation, minus fees and fulfilment costs Nov 2026

How do indie developers fund their games?

Most teams build a funding stack rather than relying on one source. Savings or client work may pay for a prototype; a grant may cover part of production; crowdfunding or Early Access may bring in cash and demonstrate demand; and a publisher or platform deal may finance the remaining work or launch.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Each source has a different cost. Self-funding puts personal capital and time at risk. A publisher may trade away future revenue and some decision-making power. A grant can avoid equity and repayment but demands eligibility, a competitive application and reporting. Crowdfunding creates public delivery commitments as well as money. A useful comparison is therefore not just “how much can I raise?” but “when does the money arrive, what must I give up, and what happens if the game underperforms?”

The market is challenging for small studios. GDC’s 2026 State of the Game Industry surveyed more than 2,300 professionals. GamesIndustry.biz’s 29 January 2026 account reported that 45% of studio-based respondents worked at independent studios; 28% of all respondents said they had been laid off in the previous two years, rising to 33% in the US. One-third of respondents at indie studios said their company had conducted layoffs. That is a reason to plan for a project taking longer or earning less than hoped, not a forecast for any one game.

Denis Fedorov, founder of Unfrozen, argued in GamesIndustry.biz on 29 September 2026 that studios should keep 12–18 months of runway independent of any one project. A funding plan should make clear which costs are covered if a deal is delayed, a milestone payment slips, or a launch does not generate the expected cash.

What does a publisher advance really cost?

A publisher advance is usually recoupable: the publisher first earns back some or all of its investment from the game’s revenue, and the developer’s ongoing share depends on the contract. It is not the same as a grant or an unconditional payment. The exact waterfall matters as much as the headline advance.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Understand the revenue waterfall

For a Steam sale, a common simplified illustration starts with the store’s baseline 30% fee, leaving $14 from a $20 sale before other deductions. That $14 is often called net revenue in deal discussions, although VAT, refunds, regional pricing, discounts and contract-defined costs can reduce receipts further. In Steam Page Analyzer’s illustrative math, a self-published developer retains that $14 before other expenses; a 50/50 post-recoup split yields $7 to the developer; a 20/80 developer/publisher pre-recoup split yields $2.80; and a 0/100 pre-recoup split yields nothing to the developer until recoupment is complete. These are simplified examples, not guaranteed per-copy earnings.

Rami Ismail’s 2022 explanation separates four payment stages: upfront money paid before completion, often against milestones; a guarantee payable at launch, common in some platform or subscription arrangements; the pre-recoup split while the publisher earns back its investment; and the post-recoup split after that threshold. An upfront payment is the safest of these from the developer’s perspective because it is paid before the game’s market outcome is known. A launch guarantee may not help pay for development unless the contract schedules it that way.

Do not compare percentages without checking the base they apply to. A “50/50” offer could mean half of net after recoup, while a different contract might pay the developer nothing during recoup and also deduct external costs. Ask for a worked example showing how a sale flows through store fees, refunds, taxes, recoupable costs, any markup, and the developer’s payment at each stage.

Use historical contract data carefully

Kellen Voyer’s 2020 review of 30 real indie publishing contracts found an average developer share of 60% of net across the deals. The average was 71% in deals with no advance, 55% where the advance was $100,000–$500,000, and 53% where it exceeded $500,000. Forty-two percent paid developers nothing until full recoup; 58% used a split recoup. The average advance was $318,000 when no-advance agreements were included and $460,000 among deals that paid an advance; the reported range was $100,000 to $2 million.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Those figures describe contracts examined in 2020, not a current standard. Steam Page Analyzer reported in June 2026 that publisher funding had become harder to secure and that deal sizes had moved downward. A 2025 investor presentation from Devolver Digital, as summarized by Steam Page Analyzer, showed average spend per game falling from $3 million in 2022 to $2 million in 2024, with a plan to reach roughly $1 million by 2026. Treat older contract averages as context for negotiation, not a promise that a comparable offer is available now.

Estimate the break-even point

Recoup terms can push the developer’s first royalty payment far into the future. GameDiscoverCo’s analysis of Raw Fury’s December 2020 open publishing agreement described a 50/50 post-recoup split, recoupment of funding plus a 15% markup at a 100% recoup rate, and deductions for external costs. Steam Page Analyzer’s illustration estimated that a $500,000 advance under those terms could imply about $800,000 in break-even costs, roughly $1.28 million in gross Steam sales, or around 64,000 copies at $20, before the developer received a royalty cheque. That is a contract-specific illustration, not a universal publisher formula.

Publisher services also have a cost even when they are not shown as a line-item fee. Greg Lobanov, as reported by Steam Page Analyzer, estimated publisher budgets of roughly $10,000 per full-time person-month of remaining development, about $50,000 per console platform port, and around $2,500 per language to localise a 25,000-word game. These reported estimates help explain why an advance can be substantial and why recoupable costs need clear limits.

When should I use a publisher?

A publisher is most useful when you need capital to finish and also need capabilities that would be difficult to fund or build yourself: marketing, quality assurance, localisation, console porting or platform relationships. FirstLook.gg says publisher shares after recoup commonly range from 20% to 50%, and that building platform relationships independently can take three to five years. Confirm what services and commitments are actually in the contract rather than assuming they come with the publisher’s name.

Traction strengthens your negotiating position. A playable demo, wishlists, festival response, a mailing list or a community can show that the game has an audience. Yet published Steam games’ reported revenue advantage is not proof that signing causes better sales: publishers select projects they already believe have a stronger chance. Steam Page Analyzer’s summary of VG Insights says third-party-published games were twice as likely to reach $5,000 and four times as likely to reach $200,000 as self-published games. An analysis of 2024 Steam releases by Over Powered Game Marketing found published games’ mean revenue was twice as high and median revenue five times as high. Selection bias is a major caveat to both comparisons.

A publisher may be a poor fit if your game is nearly finished and already financed, you can reach your niche audience directly, or the main reason to sign is fear of marketing. Steam Page Analyzer’s June 2026 guidance flags offers with full recoup followed by a 50/50 tail and only a small advance as a case where self-publishing may be preferable, depending on the services and rights at stake.

Check the contract before you sign

  • Prefer a licence for defined rights over transferring ownership of the game’s intellectual property.
  • Set a cap or approval process for recoupable costs so spending cannot expand without your consent.
  • Define any recoup markup, recoup rate and revenue waterfall in plain language.
  • Set a finite term and clear reversion conditions if the publisher does not release or support the game.
  • Reject cross-collateralisation that uses one game’s losses against another game’s earnings unless you knowingly accept it.
  • Be cautious about rights of first refusal covering every future game, vague marketing promises, or pressure to sign without legal review.
  • Specify milestone acceptance criteria, payment timing, cure windows and what happens if either party misses a deadline.

GamineAI’s 2026 guidance recommends modelling a 90-day rolling runway against milestone timing. A smaller offer with objective acceptance criteria and predictable payments can be safer than a larger advance whose milestones and pass-through costs are unclear. For an advance in the hundreds of thousands, budget for advice from a games lawyer before signing.

Are grants a good way to fund a game?

Grants are attractive because public funding is typically non-dilutive and non-recoupable: the funder does not take equity or a revenue share, and the money usually does not have to be paid back. The trade-off is that grants are competitive, tied to geographic or project criteria, and can take months to secure. They often restrict which costs qualify and require reports or financial evidence.

Eligible costs are UK PAYE and contractor costs for hands-on development. Marketing, business development, community management and directors’ loan accounts are not eligible. The overall project budget must be at least twice the requested grant, so the grant covers less than half the project’s total cost. The stated payment structure is 70% up front, usually within four weeks of contract, with 30% held until the claimed leverage is contracted in the same financial year. Grantees submit monthly progress reports and a final accountant-certified financial report and impact survey. The fund is stated to be funded until 31 March 2029, subject to demand and change.

The UK Games Fund says its offer letter aims to set out terms without post-project repayment, revenue share or intellectual-property liabilities. That is a meaningful contrast with publisher recoup, but it does not remove the need to meet the budget, eligibility, leverage and reporting conditions. The fund also cautions that tax relief on grant-funded expenditure may not be claimable; seek professional advice rather than counting on both sources for the same costs.

Other programmes and tax support

Epic MegaGrants supports promising community projects involving real-time 3D, including work using Unreal Engine 5 or UEFN and projects that enhance the open-source community. A Plus Games Studio reported on 20 October 2026 that both 2026 submission windows had closed. Its cited award range of $5,000–$500,000 is secondary information; the programme’s public page did not provide current award sizes or dates in the information available here, so check the official programme for a future window and current terms.

Other geographically restricted options named by A Plus Games Studio include Creative Europe MEDIA and Business Finland. Eligibility, deadlines and award terms depend on the programme and location. The UK Video Games Expenditure Credit is another possible cost reducer: A Plus Games Studio reported a 34% rate for qualifying expenditure on games certified as British, but the official government guidance was not available to confirm that figure here. Verify current HMRC rules with a qualified adviser before including tax relief in a budget.

Is Kickstarter good for funding a game?

Kickstarter can work when a team already has an audience that is ready to back the game. It is better understood as a conversion and validation tool than a dependable way to discover a new audience. A campaign needs a clear trailer, a credible production plan and rewards that can be delivered without diverting too much cash or time from development.

For successful US campaigns, Kickstarter charges 5% of funds raised, plus payment processing fees generally between 3% and 5%, according to its US fee page. The listed processing breakdown is 3% plus $0.30 per pledge; pledges under $10 have a micropledge fee of 5% plus $0.08 per pledge. If a campaign does not reach its goal, it is all-or-nothing and no platform fees are collected. Those terms are specific to the US fee page; check the applicable regional fee schedule if the campaign is based elsewhere.

Physical rewards can consume more of the budget than expected through production, shipping, taxes and fulfilment. Stretch goals can create a second problem: promising extra content can increase the scope after the campaign succeeds. Build the core game’s cost first, then cost each reward and stretch goal separately. Do not treat the total pledge figure as money available for development.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Yaldi Games’ Out and About raised more than £134,000 at over 370% funded, according to CGMagazine’s June 2026 account; the audience was already engaged. That result illustrates what a successful community can do, not a typical campaign outcome. No official Kickstarter-wide 2026 success-rate figure is established here, so an unverified percentage should not be used to forecast your odds.

Crowdfunding does not have to be the only financing. A campaign can validate demand before a publisher funds the remaining production and distribution. A free demo can build wishlists without raising cash, while an Early Access release can generate revenue and feedback if the game is already enjoyable and the team can keep communicating and updating it. Going quiet after taking Early Access money can damage trust.

Can self-funding work without a publisher?

Yes, especially for a small game, a team with savings, or developers who can support production through client work or revenue from a previous title. Self-publishing preserves control and the studio’s share of store net, but it also leaves the team responsible for production costs, launch execution and the risk that sales arrive late or fall short.

Bootstrapping does not mean relying on personal savings alone. itch.io lets sellers choose the platform’s revenue share from 0% to 100%; its documentation gives 10% as the default example, while payment processing fees still apply, typically $0.30 plus 2.9%. It can be useful for validation, game jams and mailing lists, though the cited guide describes its revenue ceiling as low. Steam Early Access can provide revenue before completion, but it is a poor fit if the build is not already fun or the studio cannot sustain honest updates.

Steam Direct charges $100 per new app, recoupable after the app reaches $1,000 in adjusted gross revenue from Steam Store sales or in-app purchases, according to Valve’s Steamworks documentation. That fee is a publishing requirement, not a production budget. Steam’s baseline store share used in the deal illustrations is 30%; Steam Page Analyzer also notes lower tiers above $10 million and $50 million, but those tiers should be verified against current Valve terms before they are used in a financial model.

What newer funding options are available?

Developer-publishers and project-finance funds have become more visible as traditional publishing budgets tightened after the 2020–22 investment boom. They vary: some fund a project without operating as a full publisher, while others provide conventional publishing services. Ask what the organisation actually supplies—cash, production guidance, distribution, marketing or all of these—rather than relying on the label.

Naavik reported in September 2026 that gaming startup investment had peaked at $12.5 billion before falling below $2.5 billion by 2024, citing Deconstructor of Fun. The same analysis described studios with hit games reinvesting in other projects. Examples named include Outersloth, poncle, Evil Landfall, Kinetic Publishing, Pocketpair Publishing and Aggro Crab Presents. The category is not uniform: Outersloth and Evil Landfall are described as funds rather than conventional full-service publishers.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Naavik reported that Aggro Crab was looking at projects below $500,000, while Kinetic and Evil Landfall could offer up to roughly $1 million per game. It also said Outersloth had put about $19 million across two dozen projects and estimated that this group could deploy $30–50 million annually. Those are reported figures, not guaranteed ticket sizes or open application terms; the $2–20 million budget band remains difficult to finance, according to Naavik.

Griffin Gaming Partners’ Special Opportunities Fund describes itself as a $100 million fund for promising indie games. Naavik reported project-level deals rather than equity. The fund’s stated submission request is a pitch deck and budget, a playable build, and 10–15 minutes of gameplay footage sent to indie@griffingp.com. A fund’s published request does not mean every project will qualify or that it will provide full production funding.

What do funders want to see before investing?

Whether the money comes from a publisher, grant programme, fund or backers, prepare evidence that the game is distinctive, feasible and capable of reaching an audience. A strong package usually includes:

  • A playable vertical slice that demonstrates the core loop and the intended quality.
  • A clear hook that can be explained in one sentence and understood from a short clip.
  • A realistic budget, milestone schedule and contingency buffer.
  • Evidence of interest, such as wishlists, followers, playtest results, festival response or a mailing list.
  • A team with relevant shipped work, or a prototype and credible plan showing how the team will finish.

Grants may require a prototype before application; Griffin’s stated request includes both a playable build and gameplay footage. Publisher milestone payments also make a slice and measurable acceptance criteria useful. Build the application materials around the specific programme: a fund focused on production costs may care about a different budget breakdown than a publisher assessing marketability and launch support.

How should I choose a funding mix?

Start with the game’s next funding gap, not with a preferred funding label. Estimate the cost and time to reach the next proof point, then identify sources that can cover it without leaving the studio exposed if one application or deal fails.

Match the source to the situation

  • Solo developer or duo making a first commercial game: consider part-time work or savings for a constrained prototype, then pursue a relevant small grant or crowdfunding only if an audience can be built. Early Access makes sense only when the current build is already worth playing.
  • Experienced small team with a shipped title: compare a publisher advance or platform fund with a grant for a defined development slice. Use traction to negotiate clear recoup terms and concrete services.
  • Studio building long-term intellectual property: weigh multi-project relationships and co-development work against a single-game deal that may constrain future projects. Crowdfunding can fund community-facing editions without making it the whole production plan.
  • Team with a committed audience: test whether crowdfunding or Early Access can cover a specific portion of the budget. Keep the campaign promise narrower than the full production plan.

Keep parallel options alive instead of depending on one grant round or a single publisher pitch. Model when each payment arrives, not just the total amount offered. Your plan should still show how the team can meet payroll and milestones if a grant is declined or a publisher takes months to decide.

Frequently Asked Questions

Can I combine a grant with a publisher deal?

Often the question is not whether the sources can coexist, but whether the grant rules and publisher contract allow the same costs or rights to be funded twice. Ask both parties how grant-funded expenditure affects recoupment, tax relief and any required match funding before committing.

Do I need a finished game to pitch a publisher?

Not necessarily: a vertical slice or prototype can demonstrate the core loop and production quality, and a credible milestone plan can show what remains. Requirements vary by publisher, so check what build, budget and audience evidence the specific submission asks for.

Does a publisher own my game if it funds development?

Funding does not automatically determine intellectual-property ownership; the contract does. Look for whether the publisher receives a limited licence or an assignment, and define which platforms, territories, term and sequel rights are included.

Is Steam Early Access a funding source or a launch strategy?

It can be both: sales during development may contribute cash, while player feedback can inform later updates. It also creates expectations for communication and progress, so it is not a substitute for a production plan or a sustainable update schedule.
