An effective ecommerce journey map follows one real customer pursuing one specific shopping goal, then connects their actions, questions, and feelings to opportunities the team can own and measure. Build it from customer evidence, include the experience beyond checkout when relevant, and keep revising it as you investigate friction and test changes.

What an ecommerce customer journey map should include

Nielsen Norman Group defines a journey map as “a visualization of the process that a person goes through to accomplish a goal.” In ecommerce, it is a shared view of what a customer experiences while trying to complete a particular task—not a diagram of your internal sales funnel.

A useful map typically identifies the customer (actor), the scenario and expectations, the journey phases, the customer’s actions and mindset, their emotions, and opportunities to improve the experience. Include enough context to make the opportunities actionable: who owns a change and how the team will judge whether it helped.

Choose a journey map when you need to understand one actor’s experience in a defined scenario. An experience map is broader: it represents a human experience that may not be tied to a particular company or product. If you need to show the internal people and processes that support customer-facing touchpoints, extend the work into a service blueprint. 1. Choose one customer and one shopping scenario

Start by naming whose experience you are mapping and what they are trying to accomplish. For example: “A returning customer wants to reorder a familiar product for delivery before a planned trip.” That is more useful than “the online shopping experience,” which can combine different goals and expectations into a map too broad to guide decisions.

Use customer research to ground the actor and scenario rather than relying on an internal persona or a team’s assumptions. If customer types or purchase situations have meaningfully different needs, create separate maps instead of averaging them together. Journey mapping is especially helpful when the experience unfolds as a sequence of events, a process, or interactions across channels.

2. Set stages that match the real journey

Use phases to make the journey scannable, but treat stage names as a way to describe the scenario—not as a universal ecommerce template. NN/g gives a broad purchase example: discover, try, buy, use, and seek support. That sequence keeps post-purchase use and help-seeking in view. For a transaction-focused map, Baymard uses browse, find, evaluate, add to cart, check out, and confirm.

Choose the boundaries that fit the customer’s goal. If the map is meant to explain the end-to-end experience, stopping at order confirmation leaves out what happens when the customer receives, uses, or needs help with the product. If the question is specifically about checkout, a narrower sequence can make the relevant decisions and handoffs easier to inspect.

3. Capture what customers do, think, and feel

For each phase, record the meaningful actions a customer takes, the questions or information needs they have, and the emotions that accompany the experience. Focus on behavior that helps explain progress or friction rather than transcribing every click. Use customer language or research verbatims where available so the map preserves what people actually say, not just the team’s interpretation.

An emotion line can help show where confidence rises, uncertainty appears, or frustration builds. It provides context for moments worth investigating; it is not proof of why a customer feels that way. Link emotional observations to supporting evidence, such as an interview, usability session, or observed behavior.

4. Map touchpoints and the handoffs between them

Include the channels and interactions that matter to the scenario, from discovery and product evaluation through checkout, confirmation, product use, and support where applicable. A customer may move between a website, email, a store, a delivery interaction, or a support conversation. Show those transitions when they shape the experience instead of treating each channel as an isolated destination.

When a customer-facing problem depends on an internal handoff—such as fulfillment, service policies, or support processes—a service blueprint can add the business-side people and processes behind the touchpoints. This helps distinguish a visible symptom from the operational work that may need to change.

5. Turn friction into owned, measurable opportunities

Use the map to identify where the experience is difficult and what could be improved. A pain point becomes more useful when the team records the proposed opportunity, the owner responsible for investigating or acting on it, and a measure that can show whether a change made a difference. The map supports shared understanding and decision-making; it does not, by itself, improve conversion or guarantee a memorable experience.

For checkout, Baymard’s 2025 analysis of leading US and European ecommerce sites offers concrete audit prompts: make guest checkout prominent, explain password requirements, provide delivery dates rather than speed alone, clarify fulfillment choices, distinguish required from optional fields, write useful error messages, and explain why a phone number is needed. These are questions to investigate on your own site, not automatic diagnoses.

The benchmark found that 62% of the sites it assessed did not make guest checkout the most prominent option. In a separate survey cited in the same 2025 analysis, 18% of 1,026 US adults who had shopped online in the previous three months said they had abandoned an order because they did not want to create an account. That survey result describes the respondents and the stated reason; it is not a general abandonment rate. Baymard’s Checkout UX 2025 analysis also reports that 64% of leading US and European desktop ecommerce sites, 63% of mobile sites, and 46% of apps scored “mediocre” or worse for checkout UX performance. These are benchmark findings for the sites studied, not universal conversion or abandonment figures.

6. Find the cause, test changes, and refresh the map

Analytics can show where customers exit or struggle, but it usually cannot explain why they do so. Combine quantitative signals with qualitative investigation to understand the site-specific causes. Baymard distinguishes generative UX research, which investigates behavior on a particular site, from evaluative audits, which assess an experience against established standards. An audit can surface possible issues; interviews, usability tests, or walkthroughs can help establish how those issues affect your customers.

Prioritize the findings that matter most to the customer’s goal and the business, then test proposed changes and track the measures chosen for the opportunity. Update the map when new evidence or implemented changes alter the journey.
