Build your Black Friday email strategy around a planned sequence, relevant subscriber segments, and a clear offer—not a string of identical blasts. For 2026, Black Friday is November 27 and Cyber Monday is November 30. Work backward from those dates to prepare your audience, creative, automations, and reporting, then use your own results to decide what to repeat.
Set your campaign dates and goals first
In 2026, Black Friday falls on November 27, Small Business Saturday on November 28, and Cyber Monday on November 30, according to Klaviyo’s BFCM calendar. Confirm the dates for your market and build the schedule in the time zone customers will see. Also settle your promotion’s start and end times, any early-access window, inventory constraints, shipping cutoffs, and customer-service coverage before writing messages.
Decide what the campaign should improve: total revenue, revenue per recipient, conversion, sales of particular products, or customer retention. Set a baseline from comparable periods and prior BFCM campaigns. Klaviyo recommends reviewing earlier performance and tracking both platform-attributed and total revenue; those figures answer different questions, so keep the attribution window consistent when comparing campaigns.
Prepare well before November
Starting early gives you time to test the offer and fix operational problems instead of improvising during the sale. Klaviyo’s BFCM planning guide and 2026 sending guide recommend a long runway: list growth and opt-in preparation in July and August, testing and segmentation in September and October, and final preparation for early-access and gift-guide campaigns in early November. Treat that as a planning example, not a deadline every business must follow.

- Review earlier campaigns. Identify the offers, products, audience segments, send times, and channels associated with strong results. Note what you want to change this year.
- Lock the offer and logistics. Confirm eligible products, discount rules, landing pages, stock, shipping promises, promotion dates, and who will handle customer questions. These details determine what your emails can promise.
- Clean and prepare the audience. Check consent, engagement, and list quality. Prepare mobile-readable templates and test links, discount codes, landing pages, and rendering.
- Test what you can improve. Where audience size allows, test subject lines, offers, creative, or send times. Apply what you learn before the busiest days.
- Coordinate channels and post-sale work. Decide how email relates to other customer communications and prepare order, delivery, thank-you, and follow-up messages.
In its 2025 planning guide, Klaviyo reported that more than 40% of email campaigns already contained Black Friday discounts by the Monday before Black Friday. That is Klaviyo-reported campaign data, not a measure of what all shoppers prefer. Its June 2026 guide also cites its 2025 forecast that 40% of consumers shop during BFCM sales and 24% start earlier; those figures are from Klaviyo’s forecast, not an independent market-wide survey.
Segment subscribers so each email has a reason to reach them
Build segments around a useful difference in customer behavior or relationship to your business. Possible groups include recently engaged subscribers, VIP or high-value customers, previous BFCM purchasers, and people who browse or buy in a particular category. Location can matter when an offer, store event, or shipping promise varies by market. Only use targeting that fits your consent practices and available data.

- Recently engaged subscribers: Send the main promotional sequence to people who have shown recent interest, rather than automatically mailing every address on the list.
- VIPs and high-value customers: Consider early access or product recommendations that reward their relationship with the business.
- Past purchasers: Feature relevant complements or new products, and suppress messages that no longer make sense after a purchase.
- Interest or category groups: Match product selections to browsing or purchase interests instead of sending one generic assortment.
Klaviyo gives 30–60 days of engagement as one example window for a brand that mails frequently, with longer windows for less frequent senders. It is not a universal rule: choose an engagement window that reflects your normal sending pattern and audience. Klaviyo’s BFCM campaign strategy lesson also advises using distinct segments and relevant offers rather than assuming every subscriber should receive every send.
Personalization can support the approach, but reported vendor results should not be treated as a guaranteed lift. Intuit Mailchimp reports an 11% higher average order value for BFCM email campaigns using segmentation and dynamic personalization compared with campaigns not using those tactics; its retrieved page extract does not state a publication year. The comparison does not establish that personalization alone caused the difference.

Plan a sequence, not a repeated blast
Give each email a distinct job. A practical sequence can move from awareness to access, launch, decision support, and follow-up. Adapt the number and timing of sends to your offer, audience, engagement history, inventory, and customer experience.
- Teaser or early-access invitation: Set expectations and explain who qualifies, when access opens, and what customers will need to do.
- Sale launch: State the offer, eligible products, start and end times, and the link to shop. Make the terms easy to find.
- Relevant reminder or product selection: Help subscribers choose with useful product groupings or recommendations aligned to their interests.
- Last-chance message: Send only when the deadline is real. Make the closing time clear in the recipient’s local time zone where possible.
- Post-sale follow-up: Thank customers, provide appropriate order and delivery information, and follow up with feedback requests or relevant next steps.
Use your own engagement history to choose send times and account for recipients’ local time zones. Klaviyo suggests multiple sends to distinct segments on peak days, and its Academy describes two to three emails daily as a guide. Neither is a guaranteed optimum or a requirement; increasing frequency without segment relevance can create fatigue and list-health problems.

Check automations before promotional emails go out
Automated messages can collide with a campaign or show an offer that has changed. Review your cart- and browse-abandonment, purchase confirmation, back-in-stock, and VIP flows before the promotion begins and while it is running.
- Replace stale prices, expired codes, and outdated promotion language.
- Suppress or adjust reminders when a subscriber has already purchased the relevant item.
- Check that campaign and flow messages do not send duplicate reminders too close together.
- Confirm that order and delivery messages remain accurate and useful during a high-volume period.
Mailchimp’s Black Friday email guidance recommends timely cart reminders and a short follow-up sequence. Test the timing against your own customer experience and deliverability rather than treating a vendor suggestion as a fixed rule.

Measure performance and protect list health
Use a consistent attribution window to compare campaigns and flows, and read platform-attributed revenue alongside total revenue. A platform’s attributed sales are not necessarily the same as incremental sales caused by email. Compare results with your own baseline, not a vendor benchmark from a different audience or setup.
- Business outcomes: total revenue, conversion, and revenue per recipient.
- Engagement: clicks and other engagement measures available in your platform.
- List health: unsubscribes, complaints, and deliverability signals.
- Operational results: performance by segment, offer, send time, and campaign versus flow.
Use the results to refine future timing, segment choices, and message content. Vendor comparisons can suggest ideas, but they are not promises: Mailchimp reports 36% higher open rates and 28% higher click rates for campaigns using abandoned-cart content blocks than for campaigns without them. The retrieved extract does not establish the methodology or a causal effect, so treat those figures as Mailchimp-reported comparisons rather than expected outcomes.
Keep the customer relationship going after the discount ends
The sale is not the end of the communication plan. Send order and delivery messages that fit the purchase, thank customers, and consider a relevant feedback request or post-purchase follow-up. Klaviyo and Mailchimp both include post-sale retention or follow-up in their BFCM guidance. If email and SMS are both part of your plan, coordinate their timing and purpose instead of duplicating the same message across channels. Mailchimp reports that SMS accounted for nearly 20% of combined ecommerce revenue among its customers using both email and SMS during BFCM; that customer result is not a forecast for an individual business.
