Keep raw notes private, make each proposed action traceable to evidence, and do not assume that deleting names makes a summary anonymous.
Set the privacy boundary before collecting feedback
Start with the decision you need to make—for example, whether to revise an invitation, improve a draft, or change a process. Ask for observations that help with that decision rather than collecting extra personal background.
Tell friends why you are asking, who will see the summary, and whether you might share any of their words directly. If you plan to use a comment outside that agreed purpose, ask first rather than treating a private conversation as permission to publish it. Formal research or workplace projects may have additional consent, retention, and approved-tool requirements; this practical method is not legal advice. Keep raw comments restricted and make a working copy
Store the original notes somewhere appropriate for their sensitivity and limit access to people who need them. Do your analysis on a separate working copy so you can remove identifying details without losing the original record prematurely. If you use a shared document, check its actual access settings instead of assuming it is private. Google says new files are Restricted by default, but that setting can be changed: Google Drive sharing settings.

Remove details that could identify a friend
Before grouping or summarizing, remove or replace names, email addresses, phone numbers, account or case identifiers, and any other direct identifiers that are not needed. Also review the surrounding context: a unique job title, location, event, or personal circumstance can point to someone even after their name is gone.
Use neutral labels such as “Comment 1” rather than real names. If a separate key linking labels to people is genuinely necessary, store it apart from the comments and restrict access. Pseudonyms are not proof of anonymity. Canada.ca advises removing personal information before AI analysis, while GOV.UK research guidance recommends obscuring direct identifiers and contact details in research extracts: Canada.ca AI-assisted feedback analysis and GOV.UK guidance on handling research data.
If a summary will reach people beyond the immediate group that already has permission, use fully anonymized extracts where possible. When removing context would make a comment meaningless, keep it access-restricted rather than claiming it is anonymous. NIH guidance on protecting research participants likewise distinguishes removing direct identifiers from ensuring that information cannot identify a person: NIH human-subject research overview.

Organize comments by the problem, not by the person
Give each distinct comment a row in a simple table. Keep the comment ID separate from any identity key, and use neutral, task-based theme names that describe what went wrong or what needs improvement.

The table is an illustrative format, not evidence about a real group. Keep unclear comments in “Other / unclassified” instead of forcing them into a theme. Canada.ca’s analysis guidance recommends using only supplied comments, copying representative comments exactly, and making minimal inferences from short or unclear feedback: Canada.ca analysis guidance.
Count comments without overstating what they show
Choose a counting rule before tallying themes. For a small set, count each unique comment once and assign it to one best-fit theme. If a comment raises two distinct issues, split it only when doing so preserves its meaning, and say how you counted it. Check that the theme counts reconcile with the number of comments analyzed.

Report how many comments you reviewed and the rule you used. Keep frequency separate from likely impact: the most-mentioned issue is not automatically the most important one. A handful of friends can reveal useful problems, but it does not establish what a wider population thinks. The Canada.ca guidance recommends one theme assignment per comment and checking that counts add up: Canada.ca counting guidance.
Turn each supported theme into a reviewable action
For each theme, separate what commenters reported from what you infer and what you propose to do. A compact action record keeps the reasoning traceable without naming contributors.

- Evidence: the number of comments and brief supporting notes; include a direct quotation only when it is necessary and safe to share.
- Proposed change: a specific adjustment that addresses the problem.
- Next step: who will decide or act, and when the change will be reviewed.
- Uncertainty: what the feedback does not establish or what still needs checking.
If one person raised an idea once, label it as a single suggestion rather than presenting it as a recurring pattern. Keep each action focused on one issue; Microsoft’s product-feedback guidance similarly recommends one issue per submission and a concise descriptive title: Microsoft feedback guidance.

Use AI only in an approved, de-identified workflow
For a few comments, manual sorting may be simpler than introducing another tool. If you use AI to find patterns in a larger set, remove personal information first and use only an environment approved for the data, especially in an organization or formal research project. Do not send sensitive, protected, or operational information to an unapproved system.
Canada.ca says AI can support qualitative analysis but should not replace human judgment. Treat machine-generated themes as hypotheses: compare them with the comments, check for missed or merged issues, and correct unsupported interpretations. This guidance does not establish that any particular AI product is safe for private feedback: Canada.ca guidance on AI-assisted analysis.
Validate the summary before sharing it
Review the synthesis against the working comments before anyone else sees it. Check the counts, theme labels, quote accuracy, interpretation, and surrounding details for information that could identify a friend. Then share it only with the smallest appropriate audience.

- Do the totals match the comments analyzed and the counting rule?
- Does every theme reflect the comments assigned to it?
- Are observations, interpretations, and proposed changes clearly distinct?
- Could someone identify a friend from a quote or contextual detail?
- Does the shared file have the intended access permissions?
If people could still work out who a comment came from, treat the output as identifiable: restrict access and do not post it publicly. GOV.UK recommends fully anonymized extracts where possible and limiting access to identifiable research outputs: GOV.UK data-handling guidance.
Delete raw notes when they are no longer needed
Choose a practical point to delete raw comments and any identity key after the decision is complete, while honoring what participants were told and any applicable organizational or legal retention rules. GOV.UK says research data should be deleted when it is no longer needed or at the end of its retention period. There is no universal retention period established for informal feedback among friends: GOV.UK retention guidance.
