Choose an AI agent observability platform by matching it to your agent’s failure modes, stack, data controls and operating budget—not by picking a universal “best” product. Shortlist tools that can expose the model, retrieval and tool steps you need to debug, then compare them on the same representative traces and evaluation tasks.

Start with the failures you need to diagnose

Agent observability is useful when it lets an engineer move from a bad outcome to the part of an execution that caused it. Before looking at vendors, list the failures your team actually needs to investigate: an incorrect model response, poor retrieval, a misused tool, a broken handoff, or a regression after a prompt or code change. The right platform is the one that preserves the context needed to investigate those cases in your system.

Check the trace, not just the final answer

Inspect whether a trace shows the sequence of model calls, retrieval steps, tool use and custom logic that led to the result. Confirm that relevant inputs and outputs are visible at the level your team needs, and that reviewers can follow execution without losing the relationship between a step and the overall run. Arize Phoenix documentation describes traces and spans for model calls, retrieval, tool use and custom logic; treat that as a capability to test in your own setup, not proof that every platform exposes the same detail.

Match the platform to your stack

List the languages, agent frameworks, model providers and orchestration patterns used in production. Verify instrumentation and current support for each one, including whether custom steps can be captured and whether your team can export telemetry in a usable form. A product that works well for a framework your team does not use may add more setup and migration work than value.

Compare the capabilities that shape day-to-day work

Use one comparison sheet for every candidate. Record what your team can verify in a representative workflow, rather than relying on a feature name or a vendor’s broad category description.

Evaluation area What to verify Why it matters
Trace coverage Can an engineer inspect the execution path and relevant model, retrieval, tool and custom-logic steps? Missing context can make a trace hard to use for root-cause analysis.
Framework and provider fit Does instrumentation cover the languages, frameworks, model providers and orchestration patterns in your application? Gaps can require custom work or leave important runs out of view.
Evaluation workflow Can the team score traces or spans, add human labels, reuse datasets and compare changes on the same inputs? Debugging becomes more repeatable when observations can feed a quality and regression loop.
Portability Which telemetry standards and export paths are supported, and which product-specific features would not transfer? Standards can ease instrumentation, but do not guarantee identical functionality or an effortless migration.
Deployment and data controls Where are traces processed and stored? What controls cover access, retention, deletion and residency? Telemetry may include sensitive application data; the deployment and contract must fit your obligations.
Production operations Can the team connect agent behavior to existing application and infrastructure monitoring and incident workflows? Separate tools can make it harder to understand an agent failure in the context of a wider outage.
Cost and operating effort Model expected trace volume, storage, retention, seats, evaluation activity and any self-hosting work. A headline tier alone may not reflect the cost or effort of the intended production workload.

Look for a quality loop, not only a trace viewer

Decide how a trace becomes an improvement. A useful workflow may include scoring traces or spans, human review for subjective judgments, reusable evaluation datasets, prompt or code experiments, and comparisons on the same examples. Phoenix documentation describes LLM-based, code-based and human evaluation, prompt versioning and replay, and datasets and experiments for comparing application versions. Verify the corresponding workflow in each candidate with your own examples.

Automated scores are not a substitute for human judgment when the quality criterion is ambiguous or depends on context. For those cases, make the review step explicit and check whether labels can be reused in later evaluations.

Use standards to assess portability, not to assume it

OpenTelemetry’s Generative AI semantic conventions provide a standards reference for AI telemetry. Check the live specification’s maturity and attribute definitions, then test the SDKs and backend you intend to use. Support for a standard does not establish that two products offer the same trace detail, evaluation tools or migration path. Ask what data can be exported and what product-specific workflows or metadata would be lost if you changed platforms.

Compare deployment and data handling with your actual constraints

Decide whether your requirements call for a hosted service, self-hosting, a hybrid arrangement or an enterprise deployment. Confirm processing and storage locations, access controls, retention periods, deletion procedures and contractual terms with the vendor and your security or platform owners. Do not infer those details from a deployment label.

Phoenix documentation describes local installation and self-hosted deployment, including Docker and Kubernetes, and Arize also documents its managed Arize AX offering. Phoenix’s repository identifies Elastic License 2.0. Review the applicable license and terms for the exact deployment you plan to use; open-source availability does not by itself settle operational, security or licensing questions.

Build a shortlist without treating vendor positioning as a ranking

Arize AI’s July 31, 2026 comparison covers 14 platforms and says there is no universal winner because products serve different parts of agent engineering. It is a vendor-authored comparison, not an independent hands-on benchmark. Its descriptions are useful as hypotheses for which products to investigate, not as objective recommendations:

Langfuse and Comet Opik are presented as open-source options. Check current licensing, deployment choices, operational responsibilities and the features available in the deployment you would run.
Braintrust is characterized as evaluation-first. Test how its evaluation workflow fits your datasets, human-review needs and regression process.
Datadog is described as relevant when agent telemetry should correlate with an existing application and infrastructure stack. Verify the integrations and cross-system incident workflow against your current observability setup.
Portkey is described as relevant when an AI gateway is part of the requirement. Check whether the gateway role fits your architecture and whether the observability capabilities cover your diagnostic needs.

The comparison includes other platforms, but these descriptions are not a feature-by-feature independent audit. Validate current capabilities in each vendor’s official documentation and test the actual plan and deployment under consideration.

Model total cost at your expected workload

Estimate cost using the workload you expect to operate, not a starter-tier label. Include trace volume, storage, retention, seats, evaluation activity and, for self-hosting, the people and infrastructure needed to run the service. Also check whether model calls are billed separately from the observability product.

Arize AI says the prices and included usage in its comparison were checked July 30, 2026, are in U.S. dollars and may exclude overages, seats, storage, extended retention or enterprise deployment. Those figures are dated plan details, not durable quotes or a reliable basis for a current budget. Use current vendor pricing pages and confirm any usage limits and exclusions directly before making a decision.

Run a practical evaluation before committing

Use the same tasks, application path and evaluation criteria for each finalist. Keep the exercise small enough to run consistently, but representative of routine use and known failure cases.

  1. Choose representative runs. Include successful routine tasks and known failures, such as a poor retrieval result, a wrong tool choice or an unsatisfactory answer.
  2. Instrument the same path. Capture the relevant spans for each candidate so the comparison reflects the application workflow rather than different test inputs.
  3. Ask an engineer to find the cause. Check whether they can locate the failing model call, retrieval result or tool step and retain enough surrounding context to understand it.
  4. Evaluate against explicit criteria. Create a small evaluation set and define what counts as success. Add human review where automated scoring cannot reliably judge the result.
  5. Test a change and regression comparison. Change a prompt or agent implementation, then compare results against the same examples to see whether the workflow makes regressions visible.
  6. Review data controls and cost. Have security and platform owners verify handling and access requirements; model storage, retention, usage and operating effort at expected scale.
  7. Record friction and exit costs. Note setup time, missing integrations, workflow limitations, export options and product-specific features that could complicate migration.

This is a proposed evaluation method, not a report of tests performed on the named products.

Make the decision against your own priorities

Rank the evaluation areas by consequence for your system. If failures are difficult to reproduce, prioritize trace coverage and replayable evaluations. If your team has strict data constraints, treat deployment and contractual controls as gating requirements. If agent telemetry must support incident response across an existing stack, test that correlation directly. If portability matters, examine export and migration limits before building workflows around product-specific features.

Choose the candidate that passes the non-negotiable requirements and performs best on the representative tasks your team actually runs. No vendor-authored market comparison can replace that workload-specific check.
