To avoid cloud vendor lock-in when building AI infrastructure, make portability a design and operating discipline: map dependencies across the full AI stack, prefer open interfaces and reproducible deployment definitions where practical, keep data export and recovery paths understood, and test a move or restore in another environment. Kubernetes can provide a shared deployment foundation, but it does not make accelerators, model services, data, identity, networking, or operations interchangeable.

What cloud vendor lock-in means for AI infrastructure

Lock-in is the cost or difficulty of changing providers or deployment environments because an application depends on a provider-specific service, interface, configuration, or operating process. For AI, portability is not just whether a container image runs elsewhere. A workload also depends on its accelerator and drivers, model artifacts and runtime, data and storage, network, identity and secrets, and the systems used to monitor, back up, secure, and recover it.

It is rarely realistic to expect every workload to move unchanged. The useful goal is to know which dependencies are portable, which need adaptation, and which are provider-specific—then decide whether the benefits of a dependency justify the cost of leaving it.

How do I avoid cloud vendor lock-in? Start with a dependency inventory

Before choosing a platform or planning an exit, map the workload layer by layer. Label each item portable, portable with adaptation, or provider-specific. Record what it would take to replace or export it, rather than treating a component as portable merely because it has an API.

  • Compute and acceleration: accelerator type, drivers, runtime compatibility, capacity assumptions, and scheduling requirements.
  • Platform: container images, Kubernetes version, cluster configuration, and add-ons.
  • Models and serving: model weights and artifacts, registries, formats, inference runtimes, serving endpoints, and any model-provider APIs.
  • Data: training data, feature stores, object storage, databases, export formats, and the steps needed to restore usable data elsewhere.
  • Security and connectivity: networking, identity integration, secrets, encryption keys and who controls them, and policy controls.
  • Operations: deployment configuration, logging, metrics, traces, backups, restores, incident response, vulnerability management, and software supply-chain controls.

CNCF’s AI readiness checklist also calls attention to accelerator capacity, storage performance, data locality, network isolation, identity, monitoring, recovery, and policy enforcement. Include those operational requirements in the inventory: an architecture that can be redeployed but not secured or operated by your team is not a practical exit plan.

Use open interfaces and reproducible deployments where they fit

Prefer declarative infrastructure and workload definitions, version-controlled configuration, standard APIs, portable container images, and automation that can be run in more than one target environment. These choices make it easier to reproduce a deployment and see what must change. CNCF’s cloud-native reference architecture describes portability in terms of avoiding ties to particular vendors or implementations.

Where it does not sacrifice a capability you need, put a provider-specific model API behind an application adapter. Keep the adapter’s contract and any provider-specific behavior documented. Similarly, identify managed services that would require code changes, data transformation, or a replacement operating process to leave.

Do not reject a managed service solely because it is proprietary. It may materially improve security, reliability, or delivery speed. Make the dependency explicit, understand the value it provides, and set an exit plan proportionate to the business risk. Portability has a cost too: maintaining multiple deployment paths can add engineering and operational work.

Does Kubernetes prevent vendor lock-in?

No. Kubernetes can provide a common deployment substrate and improve operational consistency across environments, but it is not a universal escape hatch. A Kubernetes workload may still rely on provider-specific storage, networking, identity, accelerators, drivers, managed model endpoints, or observability. Differences in add-ons and operational practices can also require adaptation.

CNCF presents Kubernetes as a common foundation for AI infrastructure. Treat it as a useful baseline, then test the actual workload and dependencies on each target. Kubernetes conformance alone does not demonstrate that a particular AI application, model, or data set can be moved without change.

What AI platform conformance does—and does not—tell you

CNCF announced the Certified Kubernetes AI Platform Conformance Program in November 2025 to define community capabilities and configurations for AI workloads on Kubernetes. Its FAQ describes AI conformance as covering infrastructure, Kubernetes, and runtime or add-on components, and says an AI-conformant platform must also be Kubernetes-conformant.

The FAQ described certification as relying on a self-assessment checklist at that time, with automated conformance tests planned for 2026. Because the program’s status and certification mechanics can change, consult the live CNCF FAQ and certification listings before relying on a current certification claim. Conformance can establish a more consistent baseline; it cannot prove that your specific model, data, application, or operating process will migrate unchanged.

How to choose where to run an AI workload

Public cloud, private cloud, on-premises infrastructure, colocation, rented raw capacity, sovereign infrastructure, and combinations of environments can all be appropriate. The right placement depends on the workload and the organization’s control, compliance, staffing, and performance requirements—not on a universal rule that one environment is best.

Decision factor Questions to answer
Portability What must change to redeploy? Can you export the data, configuration, and model artifacts in usable forms?
Control and compliance Who controls the data, encryption keys, administrative access, and day-to-day operations? What regulatory or isolation requirements apply?
Performance Are the required accelerators available? Do storage throughput, data locality, network latency, and scaling behavior meet the workload’s needs?
Reliability and recovery Who is responsible for backup, restore, failover, and incident response? Can the service meet its recovery requirements?
Operating burden Does the team have the skills and capacity for platform lifecycle work, security ownership, and support in this environment?
Total cost What are the costs of compute and accelerators, storage, networking and data movement, support, engineering, and migration?

For example, sensitive data or regulated operations may make a private or on-premises environment more appropriate, while other workloads may suit cloud environments. Owning or operating a GPU server does not itself make an AI stack portable: the organization also takes on the associated platform, security, lifecycle, and recovery responsibilities. Compare options for the same workload, and obtain current, region- and workload-specific quotes; costs and accelerator availability are not established by a generic deployment comparison.

NIST Special Publication 800-210 provides general access-control guidance across IaaS, PaaS, and SaaS. Use it as security guidance across service models, not as a vendor portability rating or cost comparison.

Make data export and recovery part of the architecture

Document how to retrieve data, model artifacts, configuration, and other required state in forms that can be used outside the current environment. Identify any transformations or replacement services needed to make an export useful. Define who owns the encryption keys and how identity and access controls will be recreated at the destination.

Backups are only an exit path if the team can restore them. Keep recovery procedures with the deployment documentation and include storage, secrets, permissions, networking, and model artifacts in the restoration plan. A data export that cannot be restored into a working service is not a tested migration path.

Run a portability test before you need one

A practical exercise is to deploy a representative inference service in a second environment using documented configuration and restored data. The precise test depends on the workload; CNCF’s readiness and conformance materials do not prescribe one universal migration protocol. Make the exercise representative enough to expose dependencies across the stack.

  1. Choose a representative service. Include the model, data access, accelerator requirements, and operational dependencies that matter in production.
  2. Prepare the destination. Confirm that it can meet the required accelerator, storage, network, identity, and policy needs.
  3. Rebuild from controlled inputs. Use the versioned deployment definitions, model artifacts, and documented backup and export procedures—not undocumented manual steps.
  4. Exercise the full runtime path. Check accelerator scheduling and drivers, storage access, secrets and identity, networking, telemetry, and rollback.
  5. Record the results. Measure engineering effort, downtime, performance, and cost; document every provider-specific change and any failure or gap.
  6. Turn findings into an exit plan. Assign owners and actions for unresolved dependencies, recovery steps, and the conditions that would trigger a migration.

A successful test is evidence about the tested workload and destination, not a guarantee that every service can move. Repeat it after meaningful changes to the model-serving stack, infrastructure, or recovery process.

What to ask before adopting a provider-specific service

For each service that could make an exit harder, write down the capability it provides and the replacement path. In architecture reviews and procurement discussions, ask:

  • Can the workload use a standard interface, or does it depend on provider-specific APIs or configuration?
  • How are data, model artifacts, and configuration exported, and can they be restored in another environment?
  • What changes would be needed for identity, keys, networking, policy, and monitoring at the destination?
  • What support, engineering work, downtime, and performance changes would a move entail?
  • Who owns the exit procedure, and when was the restore or portability test last completed?

These questions do not require rejecting useful managed capabilities. They make the trade-off visible early enough to compare its value with the cost and risk of leaving.
