There is no fixed innings cutoff that tells an MLB manager when to replace a playoff starter. The choice is a live comparison: how well the starter is pitching and handling the next hitters, which available reliever offers the best matchup, how rested the bullpen is, and what the move could cost later in the series.

What managers are weighing

A postseason pitching change is meant to improve the team’s chance of winning the game in front of it without leaving the club short of good options in the next game. The two goals can conflict: bringing in a fresh, well-matched reliever may help now, but it adds work to a bullpen that will face the same opponent again.

The starter’s effectiveness and readiness

Managers look beyond the inning number. They must judge whether the starter still has command and whether his pitches and current performance give him a reasonable chance against the next hitters. The available evidence does not establish a universal pitch-count, inning, or lineup-turn threshold, and a team’s private medical or pitch-tracking criteria are not public here.

The next matchup and game situation

The relevant question is which pitcher is the better option for the specific hitters and situation—not whether starters or relievers are inherently superior. An inning with runners on base and a narrow lead can call for a different choice than an early inning with empty bases. A reliever may also offer a different look or disrupt hitters’ timing. MLB’s 2018 reporting on the opener strategy describes that matchup rationale, but its statistics are historical rather than current rates: batting average/OPS by trip through the order were .242/.712 the first time, .252/.734 the second, .266/.786 the third, and .281/.781 from the fourth onward (MLB.com, 2018). Those league averages do not, by themselves, say when a particular starter should leave.

Reliever availability and bullpen workload

A manager has to consider who is rested and available, as well as how much work the most trusted relievers have already done. A postseason series gives teams repeated exposure to the same lineup, so depending on a small group of relievers every night can bring both workload concerns and familiarity concerns. In a SABR analysis, David J. Gordon estimated that his examples showed up to a .076 wOBA penalty in “Red” relief situations, compared with an approximately .030 increase associated with a starter’s third time through the order. That is the author’s analysis, not a universal effect; Gordon also noted that it could not separate repeated-opponent exposure from fatigue (SABR).

Series plans and team construction

Using a starter in relief can make sense if he is available and is one of the best immediate choices, but it can affect the rotation plan for a later game. The tradeoff is especially visible when a team uses a starter on short rest or asks him to relieve and then start again. MLB’s retrospective recorded 67 pitchers making 80 relief-to-start sequences on three days’ rest or less in its qualifying sample; it reported 31 occurrences since 2010 and 50 in the earlier period it considered. The study excluded 2020 and counted sequences in which the next postseason start followed the relief appearance on short rest, so those figures describe its historical sample, not a recommended workload rule (MLB.com, 2022-era retrospective).

Roster and pitching depth shape the menu of options. A club with several strong starters might keep its rotation intact or use one of those starters in relief; a team with a capable bullpen may choose an opener or a bullpen-heavy game. MLB’s 2019 article reported that relievers pitched 49.7% of postseason innings in 2018, compared with 39.4% of regular-season innings that year. That is a historical snapshot of usage, not a current postseason rate (MLB.com, 2019).

Why a starter might enter in relief

The starter-versus-reliever choice is not always a choice between the game’s scheduled starter and a closer. If a starter is rested or otherwise available, his quality may make him the strongest immediate option for a high-leverage situation. MLB’s historical study of selected postseason starters used in relief found that they allowed a .263 OBP and .564 OPS over 436 plate appearances. Those descriptive results do not prove that using a starter is better than using the reliever who would otherwise have entered; the alternatives and circumstances differ by game (MLB.com, 2022-era retrospective).

Teams can also use an opener, bring in multiple starters during a bullpen-heavy game, or follow a conventional rotation plan. The strategy depends on the club’s pitchers and the series situation, rather than a single October formula. In MLB’s 2018 coverage of possible postseason openers, A’s manager Bob Melvin put the principle simply: “We play to our strengths.” Astros president of baseball operations Jeff Luhnow was more skeptical at the time, saying, “I’m skeptical we’re going to see much of it during the postseason.” Those comments reflect what the two men said in that 2018 discussion, not a rule about current teams (MLB.com, 2018).

How to read a pitching change as it happens

  1. Look at the immediate situation. Note the inning, score, baserunners, outs, and which hitters are due up. The manager is choosing for this moment, not applying an abstract starter-versus-reliever ranking.
  2. Consider the starter’s current outing. A poor inning is not the only reason for a change, and a good prior inning does not guarantee the starter is the best choice for the next matchup.
  3. Ask what the reliever offers. The likely reason may be a favorable matchup, a different style, or the need for a fresh arm, but the public result does not reveal every private readiness factor.
  4. Factor in the series ahead. A high-leverage move may increase bullpen workload or change the rotation plan. The value of spending a pitcher now depends partly on what options remain later.

Relievers are generally subject to MLB’s three-batter minimum: after entering, a pitcher must face at least three batters or finish the half-inning, with rule exceptions. That means a manager usually cannot bring in a specialist for just one hitter and immediately remove him (MLB.com Glossary, Three-batter minimum).

Why there is no automatic answer

Historical rates and studies can explain why teams consider early changes, but they cannot settle a particular game’s decision. The pitchers available, the opponents due up, the starter’s readiness, and the next games in the series all vary. MLB’s postseason extra-inning explainer, for example, describes rules such as starting extra innings with the bases empty and keeping the pitch timer in effect; those rules affect game context, but do not prescribe when to replace a starter (MLB.com, October 29, 2024).
