Getting more from AI compute means treating token usage as a cost input—not as proof of value. Teams need to connect each agent or workflow’s spend to completed work, quality, and a measurable business outcome, then keep checking that relationship in production.

What “token maxing” misses

Tokens measure model input and output. They can help explain an AI bill, but a high or low token count does not tell you whether a system solved the right problem. A workflow that consumes fewer tokens but fails its task is not necessarily more efficient; one that uses more tokens may be justified if it reliably delivers a valuable result.

The useful shift is from maximizing activity to defining the outcome first: what should the AI workload accomplish, how will the team recognize a successful result, and what level of quality is acceptable? Cost becomes meaningful when considered alongside those measures.

Connect spend to the work that generated it

When a bill cannot be tied to a responsible workflow, it is difficult to tell which work is worth its cost. In a related Microsoft talk by Tisha Chawla and Susheem Koul, the question “who spent all the tokens” frames this attribution problem. The talk discusses tracing spending to agent runs and applying controls during execution; it is related context, not a verified transcript of the session named in this article. LatentView’s panel recap likewise describes the broader challenge of establishing AI value, though it is not evidence of the exact session’s content.

For practical cost governance, record consumption at a level that lets the team investigate it—such as the agent run or workflow—and connect that record to the task result. A total spend figure alone obscures which jobs, agents, or workflows account for usage. Attribution makes it possible to spot unexpected consumption and decide where to investigate or set controls.

Judge AI workloads by outcomes over time

A successful demo establishes that a system can work in a prepared scenario. It does not establish that the system remains useful, reliable, or economically worthwhile across real production workloads. The LatentView recap of the panel “Show Me the Return: Scaling AI When Cost Is the KPI,” moderated by Mahalakshmi Nageswaran with Reena Sharma of Adobe and Barry Dauber of Databricks, describes the challenge of moving beyond pilots, sustaining ROI, and evaluating value. Those observations are context from that panel, not claims about the exact titled item.

Before expanding a deployment, define success criteria that combine spend with work completed and quality. Then review those measures as actual usage accumulates. This makes it possible to distinguish a system that is merely active from one that continues to deliver useful work at a cost the organization can justify.

Match the model and controls to the task

Not every task requires the same model capability or the same degree of autonomy. Consider whether the selected model is appropriate for the job, and whether the agent’s execution is completing that job. Cutting model cost is only a sound improvement if task success and acceptable quality remain intact.

Controls should fit where usage is created. Depending on the system, that may mean controlling individual requests, agent runs, or entire workflows. Monitor for runaway use and make it possible to guide or stop execution when consumption is unexpected. A useful evaluation of any platform or approach asks:

  • Can spend be attributed to a request, agent run, or workflow at the granularity the team needs?
  • At what level can usage controls take effect?
  • Can the team detect, guide, or stop unexpectedly expensive execution?
  • Are task completion and quality measured alongside spend?
  • Can the business outcome be tracked over time?

Scale only work with a clear case for value

Multiple teams can build overlapping internal agent tools, while projects without defined success criteria can accumulate usage without demonstrating value. Before deployment expands, identify who owns the workflow, what outcome it is meant to produce, and how the organization will tell whether it is working. The LatentView panel recap raises duplicate internal tools and sustained ROI as issues in scaling AI; it does not establish that these were discussed in the exact session named here.

Treat each expansion as a decision supported by observed task results and attributable costs. If the workload is not completing its intended work, fix or stop it rather than celebrating a lower token count. If it is delivering useful results, continue measuring both spend and outcomes so that the value case remains visible.
