For most Steam Machine owners, neither is a practical GPU upgrade: the internal GPU should be treated as fixed, and an external GPU has only been demonstrated through an invasive enthusiast modification. That modification takes over the machine’s sole M.2 slot, moves the boot drive into a USB-C enclosure, and adds external hardware and cabling. It is not a documented, plug-and-play upgrade or an established Valve-supported feature.

Can you replace the Steam Machine’s internal GPU?

No routine internal GPU replacement path is documented in the available Valve materials or reporting. Valve describes the Steam Machine as a compact SteamOS system with a semi-custom AMD desktop-class CPU and GPU, but does not provide a user-replacement procedure for the GPU. The sources identify storage and RAM—not the GPU—as upgradeable areas.

In a November 12, 2025 report, PC Gamer quoted Valve engineer Jeff Mucha describing the upgradeable parts under consideration: “The core parts that we’re considering to be upgradable would be the M.2 storage as well as the RAM, which is a bit harder.” That supports treating the internal GPU as fixed unless Valve publishes a service procedure for the final production hardware. The reporting described announced specifications and pre-release statements, not a later service manual or guarantee of final configuration. PC Gamer’s report

What does an external GPU setup involve?

Tom’s Hardware reported one enthusiast modification connecting an external Radeon RX 9070 XT dock through an OCuLink-to-M.2 adapter. Because the adapter occupies the Steam Machine’s only NVMe slot, the modder moved the boot drive to an external USB-C NVMe enclosure. The reported system was left open while a possible case modification was considered. Tom’s Hardware’s report

MINISFORUM DEG1 eGPU Dock, External GPU Docking Station for RTX 4090, AMD RX 7900 XTX, eGPU Enclosure Graphics Card Extension Support ATX/SFX Standard Power, Oculink Expansion Graphics Docking Station
  • 【Up Link & Down Link】Up link: Oculink 4i(PCIE4.0x4), Down Link: PCIEx16(PCIE4.0x4). Only Support Oculink.
  • 【Power Supply】This DEG1 supports ATX and SFX standard power supplies, which provides flexible power supply solutions for mini chassis.
  • 【Oculink Interfaces】Please kindly note the OCulink interface does not support hot plugging, and the machine needs to be turned off first.
  • 【Follow-start Function】The follow-start function is only compatible with MINISFORUM Mini PCs, it requires the use of original wires.
  • Note: The GPU is not included.

This is an advanced hardware workaround, not a standard upgrade. It requires an adapter, an external GPU dock and graphics card, a separate enclosure for the boot drive, and a way to accommodate the cable and hardware. The report does not establish a universally compatible parts combination or promise that the setup will work reliably for other owners.

Why not use the built-in USB-C port for an eGPU?

The Steam Machine’s reported rear USB-C port is USB 3.2 Gen 2 at 10 Gbps. The documented eGPU modification instead used OCuLink through the M.2 slot; the reporting does not establish the USB-C port as an eGPU connection. A USB-C socket alone is not evidence of eGPU capability. PC Gamer’s port specifications and the reported modification

  • Note: The OCulink interface does not support hot plugging, and the computer needs to be turned off to unplug the cable.

How do the two upgrade options compare?

Decision factor Internal GPU replacement External GPU modification
Documented feasibility No standard replacement path is documented in the cited Valve materials or reporting. One M.2-to-OCuLink modification has been reported by Tom’s Hardware.
What it takes No user procedure or required parts are established. Requires an M.2-to-OCuLink adapter, external GPU dock and card, and external boot-drive storage; a case modification may also be needed.
Slot and port impact No GPU upgrade connector is described in the cited sources. Uses the sole M.2 slot. The reported 10 Gbps USB-C port is not the link used in the example.
Space and convenience Leaving the system unchanged retains its compact design. External hardware and cables undermine the compact setup.
Support and reliability Official GPU serviceability is not established. The demonstration is an individual modification, not a Valve support or compatibility guarantee.
Performance evidence No controlled internal-GPU comparison is provided in the cited sources. Tom’s Hardware relays one user’s reported game result, not a controlled comparison or general performance guarantee.

What performance should you expect?

Valve’s Steamworks documentation describes the machine as having a discrete, semi-custom AMD desktop-class CPU and GPU. PC Gamer reported the announced GPU as semi-custom AMD RDNA 3 with 28 compute units and 8 GB of VRAM. Those are announced specifications, subject to production changes—not evidence of how every game will run. Valve’s Steam Machine documentation and PC Gamer’s specifications report

Valve engineer Yazan Aldehayyat told PC Gamer: “Our benchmark has always been that it should have enough performance to play every game on Steam at 4K60 when you do some sort of upscaling like FSR.” That is a stated performance target using upscaling, not a guarantee of 4K at 60 frames per second in every title. Tom’s Hardware’s report of one modified setup’s result in Crimson Desert likewise cannot establish how an eGPU will perform across games or configurations. Who should consider the eGPU workaround?

Consider it only if you are comfortable with hardware modification, external cabling, moving the boot drive, and troubleshooting a setup that is not documented as supported. The GitHub issue requesting SteamOS eGPU support is a user feature request; it is not an official Valve statement that eGPU support is available. SteamOS eGPU support feature request

If your priority is a straightforward, compact Steam Machine, leave the GPU alone and use the machine as configured. The available reporting points to storage and RAM as the more plausible upgrade areas; it does not establish an internal GPU upgrade procedure.
