ERP migration has no standard route, price, or downtime window. The right plan depends on what you are changing, what data and processes must carry over, which systems connect to the ERP, and how much disruption the business can tolerate. Use the questions below to turn those variables into decisions your project team can scope, test, and approve.

What does an ERP migration involve?

ERP migration is a business and technology change that can mean replacing or upgrading an existing system, moving it to a different hosting environment, or implementing a new ERP. It typically involves setting scope and governance, deciding what configuration and data to retain, mapping and cleansing data, testing conversions and integrations, preparing users, and controlling cutover. Oracle’s implementation guidance includes scope, teams, data migration, testing, training, and ongoing maintenance.

Before estimating the work, document the current ERP and version, customizations, business processes, data sources, integrations, reporting needs, regulatory retention requirements, business calendar, and target platform. Those details determine which migration route is feasible and what the project must test.

Which ERP migration approach should we choose?

SAP distinguishes three broad routes. They are not interchangeable labels: each makes different trade-offs about continuity, redesign, data retention, and rollout.

Approach What it means Consider it when Questions to resolve
System conversion Convert an existing SAP system, including software and data-model changes. Continuity with the established system is important. Confirm the exact supported conversion path, required changes, and downtime needs for your system and target.
New implementation Start with a clean system and migrate selected data. SAP describes both big-bang and phased rollout options. You want a fresh configuration or process redesign, or need to roll out in stages. Decide what processes to redesign, what records to move, and whether units can adopt the new system together or in sequence.
Selective data transition Move chosen configuration, master data, and transactional data rather than converting everything or starting entirely from scratch. You need selected history or configuration while also changing parts of the system. Define selection rules, reconciliation requirements, and the delivery approach in detail.

SAP describes these options in the context of its own transition scenarios; a feature or route available for one SAP scenario is not a guarantee that it applies to another ERP. Compare the alternatives against the amount of configuration and history to retain, desired process redesign, rollout sequence, tolerated interruption, consistency and reconciliation needs, integration scope, and total cost across implementation and operation.

What data should we migrate to a new ERP?

Move the records needed to run the business, meet reporting and compliance obligations, and support agreed operational or analytical needs—not automatically every record in every source. Oracle describes a flow of inspecting, extracting, cleansing, and transforming data before loading it into the new ERP. Example domains include products, customers, partners, inventory, suppliers, and financial records. Departments that rely on the information should help decide what is worth carrying forward.

Oracle gives two years as an example of what organizations typically migrate, unless compliance rules require more. That is Oracle guidance, not a universal lookback period. Statutory, audit, operational, and analytical needs may call for a different retention or archive plan.

Build a data scope and validation plan

  1. Inventory the sources. List source systems, data owners, interfaces, reports, and relevant retention requirements.
  2. Classify the records. Separate data required for go-live, data needed for reporting or compliance, useful reference history, and data that can be archived or retired.
  3. Profile and prepare. Identify duplicates, missing values, inconsistent definitions, and other quality issues. Agree on target definitions, mapping rules, and who owns exceptions.
  4. Rehearse conversion. Load representative data and have business users test it. Validate record counts, balances, key relationships, and critical reports.
  5. Reconcile and approve. Check the final load against agreed control totals and business rules, resolve exceptions, and record business-owner sign-off.

SAP documents preconfigured migration objects and staging or direct-transfer approaches for particular SAP migration scenarios. Confirm which methods are supported for the specific system and transition rather than assuming they apply universally.

How much downtime will an ERP migration cause?

There is no reliable universal downtime figure. The window depends on the system’s consistency requirements, data volume, interfaces, architecture, and cutover design. Your team should define a target window for the specific migration and prove it through rehearsals.

AWS explains that locking the source database can prevent new transactions and help preserve consistency, but may require a larger downtime window. Its cutover guidance includes freezing ingestion, taking a final backup, completing a final data sync, and routing users to the target environment. The trade-off is that delaying or stopping new activity can make the final transfer more controlled while interrupting source-system work.

SAP describes downtime-optimized and Zero Downtime Option approaches for specific SAP transition or maintenance scenarios. Those are not promises of zero downtime for every ERP migration; applicability depends on the supported scenario and system.

Plan and rehearse the cutover window

  1. Set the freeze point. Define when users or connected systems stop submitting changes to the source, and how the freeze will be communicated.
  2. Secure a recovery point. Specify the final backup and confirm who verifies that it is usable.
  3. Run the final synchronization. Document the sequence for transferring changes made since the last rehearsal or load.
  4. Validate before switching access. Check agreed balances, transaction samples, integrations, and critical production workflows.
  5. Switch and monitor. Route users and interfaces to the target, check production operations, and keep support resources available.
  6. Make the go/no-go decision. Name the decision authority, acceptance criteria, communications owner, and conditions that trigger recovery or rollback.

How much does ERP migration cost?

The available guidance does not establish a generally applicable ERP migration price. A useful estimate is a project-specific cost model with explicit assumptions—not a single figure presented without scope.

Include both one-time and recurring costs. Workday recommends asking vendors for a total-cost-of-ownership projection over three to five years; that is a planning horizon, not a migration duration.

  • ERP subscription or licensing, separated into recurring charges and any one-time fees.
  • Implementation, configuration, and design services.
  • Data profiling, cleansing, conversion, migration tools, and reconciliation.
  • Integrations, reports, extensions, and any required customization.
  • Testing, including business-user time and remediation.
  • Internal project staffing, backfill, and business-unit participation.
  • Training, communications, and change management.
  • Parallel operation, cutover coverage, and post-go-live support.
  • Legacy-system transition, archive, or retirement costs.

Ask the vendor or implementation partner to state assumptions for scope, entities, users, data volume and history, integrations, customization, rollout sequence, partner effort, and support after go-live. Have the estimate separate one-time from recurring costs, show contingencies, and list exclusions so you can compare proposals on the same basis.

When should we train employees for ERP go-live?

Schedule training to finish by go-live, with enough time for employees to practice the tasks they will perform and raise issues before the transition. Microsoft’s Dynamics 365 go-live guidance calls for approved migration and validation, communications, support, training, and cutover plans; it also says training should be scheduled to finish by go-live. Oracle likewise includes employee training and ongoing maintenance in its implementation guidance.

Make training match the work

  • Group learners by role and the processes that are changing, rather than treating access to the system as readiness.
  • Use a representative environment and realistic tasks so people can practice their part of a workflow.
  • Provide job aids for common tasks and exceptions, and ask managers to explain what is changing for their teams.
  • Plan launch support and a clear route for reporting problems, followed by targeted refresher learning where needed.

Microsoft and Oracle establish training and readiness as implementation work; the specific format, schedule, and materials should be set for your users and processes.

What should leaders approve before go-live?

Microsoft’s Dynamics 365 guidance calls for completed and approved migration and validation, communications, support, training, and cutover plans. Turn that readiness requirement into named owners, observable acceptance criteria, and a clear decision process.

  • Scope: approved migration route, business processes, units, and data included in the release.
  • Data: reconciled conversion results, critical reports and integrations tested, exceptions assigned, and business-owner approval recorded.
  • Operations: a rehearsed cutover sequence, confirmed production environment and resources, communications prepared, and support coverage scheduled.
  • People: role-based training completed by the planned date and users told where to get help.
  • Decision and recovery: named go/no-go authority, acceptance thresholds, and agreed conditions for rollback or another recovery action.

Are published migration timelines useful for planning ours?

Use vendor case studies as context, not as forecasts. Oracle reports that the City of Tampa went live on ERP, HCM, and SCM Cloud in 10 months in an out-of-the-box implementation and removed 8,500 customizations from its previous ERP. Those figures describe that city’s project; they do not establish what another organization’s migration will take or how much it will cost. Scope, data work, resourcing, schedule, and implementation tasks all shape a project plan.
