A successful ERP rollout starts with agreed business outcomes and scope, then earns its go-live through tested processes, trusted data, trained users, and a rehearsed cutover. Use this ERP implementation checklist to organize the work, assign owners, and make readiness decisions based on evidence rather than a date on the calendar.

1. Define why the business is changing

Before building a detailed schedule, agree on the problems the ERP project must solve and how the organization will know whether it solved them. Oracle’s implementation planning guidance likewise starts with business goals before identifying processes, system capabilities, and an implementation strategy.

  • Describe the current business problems and the processes affected.
  • Set measurable outcomes and name who will measure them after launch. Choose measures that reflect the intended change, such as process timeliness or data quality, rather than treating installation itself as success.
  • Identify affected functions, locations, user groups, customers, suppliers, and other external parties.
  • Record what is in scope and out of scope, and establish who can approve scope changes.
  • Build a milestone plan with assumptions, dependencies, decision points, and contingency actions. Estimate from the work and validated dependencies; a generic timeline is not a substitute for a project-specific plan.

2. Establish governance and staff the project

ERP decisions affect business operations as well as technology. Set up a team with authority to make decisions and enough committed time to do the work. Oracle recommends including people across departments and levels, with skills spanning project management, resources, data and integration, executive communication, and change management.

  • Name an executive sponsor, accountable project lead, workstream owners, and decision-makers.
  • Include business process owners and representative users alongside finance, operations, IT, data, integration, and security expertise.
  • Assign clear owners for requirements, migration, integrations, testing, training, communications, and production support.
  • Confirm each key person’s availability and authority to resolve issues or escalate decisions.
  • Agree on meeting cadence, status reporting, risk escalation, decision logging, and change control.
  • Identify who must review security, privacy, tax, records retention, and industry or jurisdiction-specific obligations. Those requirements depend on the organization and location, so assign qualified reviewers rather than assuming a vendor checklist covers them.

3. Map processes, scope, and dependencies

Document how work should run in the future, not only how the current system works. Microsoft’s Dynamics 365 go-live checklist calls for reviewing processes, applications, customizations, external solutions, integrations, rollout count, and user populations; use it as product-specific guidance, not as proof that one approach suits every ERP.

  • Map the in-scope processes from start to finish, including handoffs and exceptions.
  • Inventory current applications, reports, interfaces, customizations, external services, and data sources.
  • Decide which needs can be met with standard product capabilities and document the business reason for any extension or customization.
  • Record integration owners, data exchanged, expected volumes, dependencies, and failure handling for each connected system.
  • Identify sites, business units, user groups, and proposed rollout waves; document what must be ready before each can proceed.
  • Get business and technical stakeholders to approve the scope baseline and dependency owners to confirm their responsibilities and dates.

4. Prepare and govern the data

Migration is a business workstream, not just a technical copy. Decide which records are needed, who owns them, and how the business will confirm they are correct. SAP’s migration checklist recommends selective migration, field mapping, explicit data ownership, and early validation. Microsoft’s go-live guidance calls for repeated migration tests and checking that the work fits the cutover window.

  • Select the records needed for operations, reporting, and compliance instead of assuming every legacy record should move.
  • Assign business owners and stewards for each major data domain.
  • Map legacy fields, codes, and relationships to the ERP’s target structures; document transformations and decisions.
  • Clean duplicate, invalid, incomplete, or inconsistent records and resolve ownership questions before the final load.
  • Agree validation rules and reconciliation expectations with business owners, including how totals and record counts will be checked.
  • Run trial migrations, inspect errors and data quality, fix root causes, and repeat. Confirm the run time fits the cutover window.
  • Document the final extract and load sequence, reconciliation, exception handling, and the correction or fallback procedure.

5. Configure, integrate, and test

Keep a traceable path from a business need to its configuration, test evidence, defects, and acceptance. Microsoft advises integration testing before user acceptance testing (UAT), testing peak volumes and external-system failure behavior, and conducting UAT with migrated data in a representative environment.

  • Turn approved process requirements into configuration and integration designs, with an owner for each requirement.
  • Define test entry and exit criteria, defect severity, retest rules, and who can approve results.
  • Test individual components, end-to-end business processes, and system integrations before business users begin UAT.
  • Exercise expected peak volumes and realistic failure scenarios, including an unavailable external system.
  • Have business users run representative, day-to-day scenarios in UAT using migrated or realistic data.
  • Verify user roles and permissions as part of the process tests.
  • Record results, open defects, retests, and business sign-off against the approved requirements.

6. Prepare people for the new way of working

Readiness depends on whether people understand what is changing and can perform their roles in the new system. Microsoft’s change-management checklist covers communications, sponsorship, coaching, resistance management, sentiment monitoring, training, and support-team knowledge transfer.

  • Identify affected groups and describe how their tasks, approvals, or handoffs will change.
  • Explain the business reason, expected timing, required user actions, and where people can get help.
  • Involve end users in design feedback and UAT, and use their feedback to identify unclear or difficult processes.
  • Prepare role-specific training, job aids, coaching, and super-users; train administrators and support staff as well as end users.
  • Monitor readiness and feedback, then target additional communication or practice to groups with unresolved concerns or unfamiliar work.

7. Choose a rollout approach that fits the project

There is no universal rollout pattern established by the vendor guidance. Compare options against the actual processes, dependencies, operational risk, and capacity of the organization. SAP suggests considering a phased approach for complex or high-risk cloud migrations; that makes phasing an option to assess, not a guarantee of lower risk.

  • Process and business fit: Which option supports the required processes and intended outcomes?
  • Data and integration complexity: How many sources, transformations, connected systems, and external dependencies must be coordinated?
  • Customization and maintenance: How will design choices affect future changes and ongoing upkeep?
  • Continuity and fallback: What is the operational impact of a disruption, and what recovery or fallback is workable?
  • People and delivery capacity: Can users, local owners, trainers, and support teams handle the proposed scope and sequence?
  • Governance and timing: Can decision-makers coordinate dependencies and make timely decisions across the proposed rollout?

For each option, record the assumptions, dependencies, risks, and readiness evidence required before proceeding. Decide the rollout sequence with the business owners and delivery team rather than selecting a pattern by default.

8. Rehearse cutover and make the go/no-go decision

Go-live should depend on agreed evidence and authorized sign-off. Microsoft’s go-live checklist calls for completed test cycles with exit criteria, stakeholder approval, tested cutover scripts, aligned external dependencies, production support preparation, and documented timing, roles, instructions, and verification.

  • Build a sequenced runbook that gives every activity an owner, prerequisite, start time, expected duration, instruction, and verification step.
  • Include data loads and reconciliations, integrations, access checks, business process validation, user communications, and support contacts.
  • Rehearse the runbook and confirm the work can be completed within the planned cutover window.
  • List unresolved defects and risks with owners, mitigations, and decision thresholds.
  • Hold a go/no-go review against the agreed acceptance criteria. Record the decision and stakeholder sign-offs; do not treat the target date alone as evidence of readiness.

9. Support the live system and improve it

Plan the operating model before handover. Microsoft’s go-live guidance includes monitoring, maintenance, support-team transition and training, a help desk, and elevated early support. For cloud ERP, Oracle also notes that plans should account for recurring software updates as well as go-live.

  • Assign production monitoring, maintenance, incident ownership, and escalation routes.
  • Make sure administrators and support staff know the system and have the knowledge needed for handover.
  • Set up a help desk and ticket process, and tell users how to request help.
  • Provide elevated support during the initial operating period and define how issues will be triaged and escalated.
  • Track operational errors, performance, usage, adoption, and unresolved process issues; use those signals to prioritize fixes and follow-up training.
  • Schedule post-launch reviews and include recurring update planning where relevant to the ERP deployment.

How to use this checklist

Turn each bullet into a project action with an accountable owner, due point, and evidence of completion. Keep unresolved decisions and risks visible, and use the go/no-go review to confirm that the business, data, system, users, and support operation are ready together. The linked Oracle, SAP, and Microsoft materials are vendor guidance; Microsoft’s go-live checklist is specifically for Dynamics 365, so adapt the controls to the ERP and requirements in your organization.
