Ego-development stages describe patterns in how people make meaning and take perspective—not levels of programming skill, job seniority, or years in the industry. There is no established, validated classification of software developers by ego-development stage. The framework can offer a lens for reflection on ambiguity, feedback, authority, and collaboration, but it cannot reliably label a developer from their code or workplace behavior.
What ego-development stages describe
Ego development is a broad account of how people understand themselves and others, interpret experience, and make meaning. Cook-Greuter presents the Leadership Maturity Framework as a leadership-development application of Ego Development Theory, with nine levels representing increasingly complex perspectives on self and reality. The framework’s descriptions are idealizations: no individual fits every feature of a stage, and a later stage is not automatically happier or better adapted. Each level has strengths and vulnerabilities. Cook-Greuter & Associates’ overview explains the framework and its assessment lineage.
In Cook-Greuter’s 2013 presentation, the levels are:
- Impulsive
- Opportunist/Self-protective
- Conformist
- Self-conscious/Expert
- Conscientious/Achiever
- Individualist
- Autonomous/Strategist
- Construct-aware
- Unitive
Labels vary across theories and versions. Similar names in another model do not establish that its stages are identical to Cook-Greuter’s. The framework’s stage labels also should not be read as a ranking of people’s worth.

How to apply the idea to software developers
“Developers by stage” is best treated as a reflective analogy, not a taxonomy of the profession. A developer might use questions about meaning-making to reflect on how they approach uncertainty, competing constraints, feedback, authority, or collaboration. Those questions can support discussion, but they do not turn everyday work into a stage test.
- A programming language choice does not reveal a person’s ego-development stage.
- Code quality, a job title, and years of experience do not establish it either.
- A single disagreement, reaction to feedback, or decision under pressure is not enough to assign a stage.
The reviewed sources do not establish a validated ego-development classification specifically for software developers. Avoid describing a colleague, team, or profession as being at a particular stage based on workplace observations.

Ego development is not technical expertise or seniority
These concepts answer different questions. Ego development concerns patterns of meaning-making and perspective; software-development expertise concerns how well someone performs particular kinds of software work; seniority usually describes a work-history or organizational label. One does not automatically measure the others.

It describes expertise as task-specific and gradual, developing through repeated work rather than discrete stages. The authors report that experience is not necessarily related to expertise. So, being a senior developer does not by itself mean someone is at a higher ego-development stage. Nor does a particular level of technical expertise establish how a person makes meaning in other areas of life.
How ego development is assessed—and what the evidence establishes
Cook-Greuter describes the MAP, formerly also called LDP and SCTi, as a sentence-completion assessment intended to estimate a person’s recurring center of gravity in meaning-making. The provider says responses can span multiple stages and that a result reflects the level a person reliably uses in ordinary circumstances. The assessment’s scoring details and materials are proprietary; it is not an ordinary self-scoring quiz, and the scoring rules should not be reproduced.

Research supports parts of the broader theory and some claims about scoring, but it does not establish that a developer can be staged from a résumé, code sample, or ordinary workplace behavior.

- A 2002 critical review by Manners and Durkin concluded that there was substantial empirical support for ego-development theory and the Washington University Sentence Completion Test. See the PubMed record.
- A 2020 STAGES validation article compared scoring approaches using 73 inventories. When stages 2.0 and 2.5 were combined, weighted kappa values across four scorers ranged from 0.81 to 0.94. These figures describe agreement between scoring approaches in that study, not accuracy in classifying software developers.
- In a separate analysis of 71 inventories above Strategist, the same article described four-scorer inter-rater reliability as moderate to substantial and reported an overall weighted kappa of 0.76. This is a study-specific reliability result, not proof that a stage label captures a person completely.
The authors also caution that reducing meaning-making to one ordinal “center of gravity” is a blunt simplification; written assessments may favor verbal fluency; and measured stages should not be used to pigeonhole individuals or groups. Read the 2020 validation article.

If a team uses ego-development concepts in leadership development or coaching, treat them as prompts for reflection rather than labels for hiring, promotion, performance review, or team ranking. Discuss a specific situation and the assumptions or perspectives involved; do not infer a person’s stage from one behavior or treat an assessment score as a complete account of them.
Anyone considering a formal assessment should check the provider’s current training, interpretation, and access requirements. Cook-Greuter describes the MAP as a specialized assessment with proprietary scoring materials, so an online stage list or casual self-assessment is not a substitute for trained scoring.
