In 2020, GitHub made both the content and the Node.js application behind docs.github.com public, while keeping a separate private repository for work on unreleased product changes. To bridge the two, it built Repo Sync; to make contributions practical, it added automated testing and temporary review deployments. The account below reflects GitHub’s project as described in a blog post published October 14, 2020, and updated December 19, 2021—not an audit of the site’s current architecture.

Why GitHub opened its product documentation

GitHub said it wanted ideas and contributions from a broader range of people, and wanted to demonstrate that a private company could benefit from open-sourcing a production product. Zeke Sikelianos, author of the GitHub Blog post, put the second goal this way: “We open sourced GitHub’s product documentation to help demonstrate that it’s possible (and beneficial) for private companies to open source their products.”

The post called docs.github.com the first private production service GitHub had migrated into the open. GitHub also presented the project’s application design, automation, and contribution process as an example other organizations could learn from. These were the company’s stated aims; the post does not quantify whether opening the project increased contributions or reduced maintenance costs.

Two practical motivations complemented those broader goals. GitHub wanted to collaborate with the Node.js community on shared localization challenges, and it wanted vendors supporting the docs site to be able to inspect relevant code and issues. GitHub said vendors sometimes used that access to try fixes and submit pull requests.

What GitHub released

The release was more than Markdown files. The post described github/docs as the content and code powering docs.github.com, alongside repositories and packages used to run and maintain the project.

The site had evolved through several technologies: GitHub said it began as a Rails application in 2013, then used Jekyll and Nanoc, and was powered by a Node.js web service at the time of the post.

How GitHub kept public contributions compatible with private releases

Publishing the project created a boundary to manage: contributors needed a public place to work, but GitHub still needed a private space to develop changes for products that had not yet been released. The team used separate public and private Git repositories and built Repo Sync after it could not find a GitHub Marketplace solution for that exact requirement.

In the arrangement described in the 2020 post, a scheduled workflow synchronized the repositories’ main branches without manual intervention. Repo Sync was built as flexible GitHub Actions, using Docker, Git, shell scripts, and GitHub Container Registry. This is a description of the setup at the time, not confirmation that the same synchronization system remains in use today.

How REST API documentation became structured data

Before the project, the REST API reference combined Markdown, embedded Ruby, Liquid templates, and manually pasted cURL output. GitHub said the API had been created more than ten years earlier without a machine-readable specification, leaving its unstructured reference documentation as the closest thing to a source of truth.

Working with Octokit maintainer Gregor Martynus and contractors at Redoc.ly, the team reverse-engineered the reference into machine-readable, human-editable OpenAPI description files. At the time of publication, GitHub said those files supported several parts of API development and documentation:

This work made the API descriptions useful beyond the docs site: a structured definition could serve both people reading the reference and tools involved in developing API clients.

Why the team kept Liquid

The documentation already used Liquid templates, and the writing team knew the language. Replacing it would also have meant migrating thousands of files. GitHub said it could not find a complete JavaScript package that met its needs, so the team worked with package authors and contributors instead of switching template systems.

That effort included deprecating some older packages, rebranding liquid-node as liquid, moving the package from CoffeeScript to JavaScript, and improving its tests and documentation.

How contributors tested and previewed changes

GitHub described its contribution model as GitHub Flow, with continuous delivery. A pull request triggered automated checks and deployed the proposed change to a temporary review application. Reviewers could inspect the live result without checking out the contributor’s branch. Once a change was merged to the default branch, the temporary application was removed and the change deployed to production.

The post says outside contributors received the same CI tests and preview workflow as employees. It also describes two steps toward a healthier contribution community: adopting a Code of Conduct and using All Contributors—a specification, bot, and command-line tool—to recognize contributions beyond code. These details describe the workflow in the post, not a present-day service guarantee.

Localization and vendor collaboration in the 2020 account

At the time of the post, GitHub listed Japanese, Simplified Chinese, Spanish, and Brazilian Portuguese translations. It described shared localization challenges with the Node.js project and said it used GitHub repositories, GitHub Actions, and Crowdin. GitHub hoped to open the translation process to outside contributors; the post does not say that this had already happened.

The post also named Fastly, Crowdin, Algolia, and Heroku as vendors involved in support requests. GitHub said a public repository let it point vendors directly to relevant code and issues; sometimes vendors cloned the repository, tried solutions, and opened pull requests. Those examples explain how public code could help with support, but do not establish current vendor relationships or endorsements.

What other teams can take from the approach

GitHub’s account offers a set of design questions for teams weighing whether to open-source a production project while some product work remains private:

  • Draw the public/private boundary. Decide which code and content can be public, and what must remain private for unreleased work.
  • Plan synchronization deliberately. If separate repositories are needed, define which branches move between them, how updates run, and how failures are handled.
  • Find a structured source of truth. For APIs or other technical references, consider whether machine-readable descriptions can support validation, testing, generation, and human-readable documentation.
  • Make review practical. Automated checks and a live preview can let reviewers assess a proposed change without reproducing the contributor’s environment.
  • Include non-code contributions. Recognition, conduct expectations, and localization processes affect who can participate and how contributions are maintained.
